2. Trend signal — why now?
Three things lined up in the last 12 months and they all hit the same 150,000 small carriers:
- Carta Porte 3.1 is now the only game in town — mandatory since July 2024, and the SAT shipped a fresh catalog update on January 13, 2026 (sodium-ion battery codes, new dangerous-materials reclassifications, return-merchandise rules). A wrong code = stamp rejection = no invoice = no payment.

3. The opportunity
The pain isn’t issuing the CFDI. PACs solved that — Facturama, EDICOM, InvoiceOne stamp at <$1 MXN per document via API. The pain is getting the data to issue it. Industry articles flat out say it: “Some clients send between 500–700 codes per trip… and don’t want to share cargo data, telling the carrier ‘that’s your problem because you have to issue the complement’” (Revista TyT, 2024). The shipper sends a WhatsApp text that says “5 toneladas, Monterrey, lunes 8am, te cuadro al regreso” — and the carrier is now legally on the hook for 21+ mandatory fields including the shipper’s exact RFC homoclave, full origin/destination address (street, number, colonia, CP), SAT product key for the cargo, vehicle config code, hazardous-materials flag, customs broker relationship, and dispatch timestamp.
Today the carrier closes the gap by:
- Calling/WhatsApp-ing the shipper 4–6 times to chase missing fields (median 90 minutes per load)
- Paying a contador 1,500–5,000 MXN/mo to keep up
- Buying Aspel/Contpaqi seats their drivers can’t operate
- Eating fines or refiling CFDIs when the stamp gets rejected
A focused AI-first product can collapse this into one WhatsApp voice note from the driver plus an automated chase of the shipper’s missing fields, finishing with a stamped XML+PDF in the carrier’s chat thread before the truck rolls. That’s the wedge: eliminate the data-collection labor, not re-skin the PAC.
4. Target market
- Primary customer: Mexican hombre-camión owner-operator with 1–5 trucks running domestic and intra-state cargo (food, construction materials, retail distribution, Pemex by-products). Owner is the dispatcher, often the driver too. Fiscal regime: Persona Física con Actividad Empresarial or Régimen Simplificado de Confianza for the smallest. Net monthly utility per well-managed truck: 40,000–70,000 MXN (FAW CYCSA, 2024). A 3-truck owner clears ~120K MXN/mo and signs every CFDI personally.
- Why they buy: “El cliente no me dio los datos.” Every time a shipper hands them a half-baked manifest and the carta porte stamp rejects, they lose the day, lose the invoice cycle, and risk a 19,700–112,650 MXN fine plus CSD freeze. A 40-day CSD suspension while they file an aclaración kills the business. They want it to be the truck’s problem to drive — not their problem to hunt down a homoclave on a Sunday.

5. Product sketch (MVP)

Two parts that don’t exist without modern AI:

Removing AI = killing the wedge. - Autonomous shipper-data chasing agent. The bot decides which fields are missing, drafts the shipper-side WhatsApp message in the carrier’s voice, parses replies (text, voice, photo of an old manifest), retries until complete or escalates to the owner. This is agentic loop work — not a chatbot decoration. The whole business case is “I didn’t have to hunt down anybody’s RFC today.”
7. Localization angle
This is a Mexico-first product and the localization isn’t a coat of paint — it’s the entire wedge:
- Language: Mexican Spanish, regional vocabulary, voice-first UX. The driver’s not going to read English copy or even Iberian Spanish.
- Payment rails: SPEI / OXXO / domiciliación — same channels Mexican accountants already use. Pricing in MXN, not USD.
