DeflectESG — Answer-once VSME engine that auto-fills every customer ESG questionnaire
1. One-liner
EU SMEs answer VSME once; DeflectESG auto-fills every EcoVadis, CDP, bank, and customer ESG questionnaire.
2. Trend signal — why now?
The EU has spent two years building the legal plumbing for SME sustainability reporting and that plumbing went live this quarter. Three things just happened in tight succession:
- EFRAG approved the final VSME standard on 13 November 2024, the European Commission formally endorsed it via Recommendation 2025/1710 on 30 July 2025, and the VSME XBRL Taxonomy Package shipped on 27 February 2026. The standard is no longer drafty — it’s a stable, machine-readable target with a published taxonomy.
- Omnibus I Directive (24 February 2026) introduced a “value chain cap” — large CSRD-bound companies can no longer demand more sustainability data from suppliers than what the VSME specifies. Translation: VSME data is now the legally-protected ceiling for every ESG questionnaire an EU SME might receive.
- EFRAG opened two calls for expression of interest on 5 April 2026 asking software vendors and ESG platforms to integrate the VSME XBRL taxonomy. They are explicitly asking for tooling. The market is being built right now and the regulator is the gardener.
Meanwhile the demand side is on fire. EcoVadis Bronze (top 35%) is now a hard prerequisite to stay on approved-vendor lists at many EU enterprises. Greennect, Menzies, Speeki, Assent and others are publishing “SMEs will fail the 2026 ESG wave” survival guides. Suppliers describe receiving “Excel from one customer, online portal from another, PDF embedded in an RFP from a third” — every customer asking the same things in a different shape.
Existing tooling is the wrong shape. There are 23+ VSME tools listed on vsme-info.com (Karomia, Greenomy, Ecocharting, Leadity, Planted, Tanso, Consust, ESG123, Sustain Republic, etc.) and they all do the same thing: generate a VSME report. None of them deflect the inbound questionnaire. The pain isn’t producing a PDF — it’s filling someone else’s template, in someone else’s portal, for the eighth time this year.

3. The opportunity
Every existing VSME tool is solving the wrong half of the problem. They treat “produce a VSME report” as the deliverable. But no SME owner wakes up wanting a VSME PDF. They wake up because Bosch, Carrefour or BNP Paribas has emailed them a 200-question Excel sheet with a 14-day deadline. The VSME report is a means; the deflection is the end.
DeflectESG is built around the inverse workflow:
- The customer/bank/buyer questionnaire is the inbox.
- The VSME-shaped data is the canonical store.
- The output is a filled customer questionnaire — in their format (Excel cell-for-cell, EcoVadis portal answers, CDP submission, PDF), not yours.
The Omnibus I cap matters here. For the first time, an SME can answer the standardized VSME and tell a buyer “this is what you’re entitled to ask for.” That gives DeflectESG a durable wedge: existing ESG-questionnaire-response consultants charge €150–€300/hr to rewrite the same answers in 12 different shapes. We replace 80% of that with software at €299/mo, and the regulator just made the canonical answer-set a stable, public schema.
Incumbents miss this in three ways: (1) Watershed/Sweep target enterprise budgets and don’t know SME workflows. (2) Greenly is SMB-priced but carbon-only — it does not deflect 200-question social/governance surveys. (3) The 23 VSME tools generate VSME reports but stop at the export. Nobody is connecting “answer once” to “deflect everywhere.”
4. Target market
- Primary customer: EU non-listed SMEs, 20–250 employees, €5M–€50M revenue, in supply chains of CSRD-bound buyers. Concrete sweet spots: Tier-1/2 automotive suppliers (Germany, France, Italy, Czechia, Poland), specialty chemicals, food & beverage manufacturers selling into Carrefour/Auchan/Edeka/REWE/Lidl, B2B services firms invoicing >€100K/yr to listed customers, and any SME with a credit line at a major EU bank that triggered an SFDR PAI questionnaire. The functional buyer is the owner-operator, CFO, or QHSE/Quality manager — whichever poor soul keeps getting forwarded the customer email.
- Why they buy: A customer that makes up 15–40% of their revenue has emailed a 200-question ESG survey with a tight deadline. Saying “no” risks the contract. Saying “yes” eats 30–80 person-hours of their best people, three or four times a year. They’ve already done it twice and the third request has just landed in a different format.
- Rough TAM reasoning: The EU has ~24M SMEs. Realistic sub-target: SMEs that are CSRD-supplier-pressured = ~500K–1.5M companies based on EFRAG’s market research footprint. At even 1% capture × €300/mo × 12 = €18M–€54M ARR ceiling for a focused player; we only need 0.05% to hit €1M.
- Why now for them: Q4 2025 was the first wave of “your bank wants ESG data for your credit line.” Q1–Q2 2026 is the wave of “your CSRD-bound customer wants their questionnaire filled by July.” The SMEs that didn’t have a process last year are getting hit again, and the Omnibus I cap just gave them a legal anchor to push back to a single answer set.
5. Product sketch (MVP)
- VSME canonical workspace — fill the Basic + Comprehensive modules once, in the SME’s language (DE/FR/IT/ES/NL/EN at minimum). AI-assisted draft from uploaded docs (utility bills, payroll summaries, ISO certs, CSR policies).
- Questionnaire intake mailbox — forward any incoming ESG email/Excel/PDF to
intake@<your-tenant>.deflectesg.eu. We parse the questions and surface a draft response per question, sourced from the VSME canonical store. - Format-aware deflectors — first-class connectors for the top three pain points: EcoVadis IQ portal answers, CDP Climate/Water disclosures, SBTi questionnaires, plus a generic “any Excel or PDF” deflector for one-off customer surveys.
- Bank PAI pack — pre-mapped output for the SFDR PAI Table 1 indicators that EU banks (BNP, Crédit Agricole, Deutsche, ING, Santander, Intesa) are now asking for on credit reviews.
- Out-of-scope flagger — when a customer asks for something beyond VSME’s cap, we cite Omnibus I and draft a polite refusal-or-negotiate response. Legal armor, not just data entry.
- Evidence vault — tag each datapoint with the source document so the next-year refresh is a 30-minute job, not 30 hours. Versioned, with audit trail for the auditor’s eventual sniff test.
- XBRL export + signed PDF — for the 5% of cases where an SME does want to publish a standalone VSME report (banks increasingly request the XBRL tag-set directly).
6. AI angle — what’s load-bearing
AI is the deflection engine. Three places it’s load-bearing:
- Questionnaire-to-VSME mapping. Every incoming questionnaire is free-form text in some other vendor’s taxonomy. The model maps each question to one or more VSME datapoints, drafts the answer in the customer’s expected format, and flags ambiguous mappings for human review. Without this, the user is back to copy-paste-translate.
- Document-to-datapoint extraction. SMEs already have the data — it’s spread across utility bills, payroll exports, ISO 14001 audit reports, supplier invoices. Vision + LLM pulls numbers into the VSME structure, with confidence scores. Without this, onboarding is a multi-week consulting engagement.
- Format synthesis. Producing answers in the right shape (cell B14 of an Excel template, the third dropdown in an EcoVadis portal, a 200-word free-text in a PDF) is bespoke per request. Templated rules can’t keep up with thousands of customer-specific surveys; LLMs can.
Strip out the AI and you’re left with a fancy form library. Nobody buys that.
7. Localization angle
The whole product is localized to the EU. That’s the point. Specifically:
- Languages: DE, FR, IT, ES, NL, PL, CS, EN as MVP. SMEs in Bavaria don’t fill questionnaires in English. Half of EcoVadis surveys arrive in the buyer’s local language.
- Regulatory rails: VSME taxonomy (EFRAG/EU XBRL), SFDR PAI Table 1 (EU banks), CSRD ESRS overlap (for SMEs in scope under wave 2 phasing).
- Payment: SEPA direct debit + invoicing in EUR; some markets (DE, NL) won’t pay-by-card for B2B SaaS over €100/mo.
- Distribution: local accountants, Chambers of Commerce (IHK in DE, CCI in FR), and sector federations (VDA for German automotive suppliers, FEDERLEGNO for Italian furniture) are the natural amplifiers — none of which a US-based generic ESG tool will touch.
This is not a “translate the UI and add €” play. The non-EU competitors (Watershed, Persefoni) cannot move down-market without rebuilding the workflow around buyer-side questionnaires, which they have no incentive to do.
8. Business model — path to $1M–$5M ARR
- Pricing:
- Solo / micro (<20 employees): €99/mo — VSME workspace, 3 questionnaire deflections per year, EN+1 language.
- Standard (20–100 employees): €299/mo — unlimited deflections, all EU languages, EcoVadis + CDP connectors, evidence vault.
- Pro (100–250 employees): €699/mo — bank PAI pack, multi-entity, XBRL export, audit trail, supplier sub-collection (their own Tier-2 suppliers get a free portal to push data up to them).
- ACV: ~€3,600 blended. Conservative because Standard is the modal tier.
- To $1M ARR: ~280 customers at blended €300/mo. With 5K targeted SMEs in the German automotive supplier list alone (VDA membership), this is ~5% penetration of one sub-vertical.
- To $5M ARR: ~1,400 customers, achieved by adding 2–3 sub-verticals (food manufacturing, specialty chemicals) and the bank-channel partnership (one EU mid-market bank’s SME book is 50K+ companies; even a 1% activation drives €1.5M ARR alone).
- Expansion path: (a) seat-based add-ons for QHSE managers; (b) supplier sub-collection (charge per sub-supplier invited); (c) “EcoVadis improvement coach” upsell — pay €99/mo extra to chase Bronze→Silver→Gold; (d) CSRD wave-2 upsell when SME crosses 250-employee threshold.
9. Go-to-market wedge — first 100 customers
Not SEO. Not content. Three concrete plays, run in parallel:
- The “you’ve been emailed” cold lane. EcoVadis publishes a public list of assessed companies. So does CDP. Cross-reference with EU SME registries (Bundesanzeiger, Infogreffe, Italian Camera di Commercio). Identify ~3,000 SMEs that have been assessed in the last 18 months → personal LinkedIn outreach + 90-second Loom showing their actual EcoVadis report being auto-filled from a generic VSME template. Expect 2–4% reply, 20–40% of replies become trials, 30% trial→paid = 18–48 paying customers in the first 90 days.
- Sector-federation bear hug. VDA (German automotive ~600+ supplier members), FEDERLEGNO (Italian furniture, ~2,000 firms), Confindustria sub-sectors. Pitch a co-branded “VSME readiness sprint” — federation hosts the webinar, sends the email blast, gets a small revenue share. Two federations onboarded = ~50–100 leads per quarter from a single email blast.
- Bank channel. Sign one progressive EU mid-market bank (Triodos, Bunq Business, BPCE’s regional banks, ING NL) on a “white-label PAI questionnaire helper” deal — they offer DeflectESG free for the first 3 months to credit-review SMEs, we collect the SME directly afterward. Banks have a hard problem (their own SFDR Pillar 3 reporting), they hate chasing SMEs for ESG data, and a tool that does it for them is a net win. One bank deal = thousands of warm leads per year.
If any single channel converts at 2× expectation, the first 100 customers land inside 4 months. If two converge, 6.
10. Build complexity — justification
Medium. The VSME XBRL taxonomy is published and stable, the LLM stack (mapping, extraction, format synthesis) is off-the-shelf, the EcoVadis/CDP portals don’t have public APIs but their question banks are public — meaning the connector work is bounded scraping + rule generation, not custom ML. Real complexity sits in (a) building reliable question→VSME-datapoint mappings across the top 30 customer questionnaire templates, and (b) the polish needed to be trusted by a CFO with audit consequences. Realistic v1 from a 2-person team in 12–16 weeks; the next 12 weeks compound the deflection coverage from “EcoVadis + CDP + 5 customer templates” to “EcoVadis + CDP + 50.”

Pure technical founder will struggle with sector-federation and bank channels — both are relationship sales. A solo non-EU technical founder is the wrong fit; the localization, language, and regulatory nuance demand someone in-region.
Key assumptions to validate (3–5)
- Assumption: A €299/mo plan with EcoVadis + 1 customer-template deflector beats €15K/yr of consultant time meaningfully enough that 5–10% of cold-outreached EcoVadis-assessed SMEs convert.
