HonorarBot
1. One-liner
WhatsApp robot turning judicial-fee deposits into ARCA e-invoices before Argentina’s July 2026 mandate fines sole lawyers.
2. Trend signal — why now?
Argentina just blew up a 50-year exemption. Until 2026, lawyers and judicial experts (peritos) collecting fees through court — bank deposit, cash desk at the courthouse, planilla — never had to issue an invoice. Honorarios judiciales were simply outside the e-invoice regime.
That ends. Ley 27799 (Inocencia Fiscal) published 2 January 2026, plus RG ARCA 5824/2026 published 13 February 2026, force every lawyer and perito to issue an electronic invoice (factura C, A, or B depending on regime) for every judicially-collected fee, no exceptions on payment method, starting 1 July 2026.
The provincial bar associations are panicking publicly. Colegio de Abogados de Córdoba and CASI (San Isidro) put out formal advisories urging matriculados to “anticipate the administrative adjustment.” Contadores en Red and iProfesional have multiple explainers. The CPACF and CPCE (Consejo de Profesionales de Ciencias Económicas) are running webinars.
Why this matters operationally: the workflow isn’t just “issue an invoice.” Judicial deposits arrive at Banco Nación (or Banco Provincia) judicial accounts. The bank acts as a retention agent — it withholds IVA and IIBB before transferring to the lawyer, using R-114v2 forms tied to the expediente. Order of operations: judge regulates fees → bank withholds → bank pays → lawyer must reconcile against the retención certificates → lawyer must emit factura linked to the actual paid amount, identify the CUIT of the obligor (so the loser can deduct it), then declare in IVA monthly. Mess that up and ARCA cross-references the depósito with the absent factura. Multa.
A solo lawyer with 3-15 judicial-fee events a month — civil, comercial, laboral fueros — is suddenly facing an accounting workflow they’ve never done. Their contador will quote AR$ 80K-250K/mo to handle it. There is no purpose-built tool. Generalist tools (Xubio, Tango, Tusfacturas, Mis Comprobantes) can issue the factura — none of them know what an expediente is or how to match a Banco Nación retention certificate to it.
Provenance:
- Signal 1 (regulatory): RG ARCA 5824/2026 + Ley 27799 force lawyers and peritos to issue electronic invoices for judicially-collected fees from 1 July 2026 — https://www.casi.com.ar/AVISO103 — 2026-02-13
- Signal 2 (demand/complaint): Colegio de Abogados de Córdoba and CASI publish formal alerts to matriculados about the new obligation; iProfesional, ContadoresEnRed, Ámbito running explainers asking "how do lawyers comply?" — https://www.abogado.org.ar/cambios-importantes-en-arca-sera-obligatoria-la-facturacion-electronica-de-honorarios-percibidos-por-via-judicial/ — 2026-02-15
- Signal 3 (economic/feasibility): ARCA WS_FEv1 + WSAA + WSMTXCA web services are public, free, well-documented; AfipSDK abstracts auth; LLM-based OCR collapses court-PDF parsing cost. Veredicta added Ley 27799 invoicing module at $20/user/mo (signal that money is moving) — https://veredicta.com.ar/blog/facturacion-electronica-abogados-argentina-ley-27799 — 2026-04

3. The opportunity
The incumbent isn’t a competitor — it’s the lawyer’s own contador plus a half-dozen disconnected ARCA screens. The workflow today, post-July 2026, looks like this:
- Banco Nación SMS / email arrives: “se acreditó AR$ 4.380.000 — Exp. 12345/2024.”
- Lawyer must download the bank’s retención certificate (PDF), the court’s auto regulating fees, and the planilla de liquidación.
- Lawyer figures out: net amount, IVA retained, IIBB retained, who the obligor was (the losing party), their CUIT.
- Lawyer logs into Mis Comprobantes (or web services), issues factura with right concepts and amount.
- Lawyer files the retención certificates so they can be deducted from monthly IVA / annual Ganancias.
- Lawyer’s contador reconciles end of month.
Steps 1-5 take 30-60 minutes per event for someone who’s never done it. 10 events/month = 8 hours dropped on a workflow they hate.
Veredicta — a generalist case-management SaaS at $20/user/month — is the closest thing. They have an invoicing module, but it’s a feature in a 6-product suite. They sell to medium-sized firms with admin staff. They don’t sell to the 70K solo abogados who still run their práctica from a personal cell phone, don’t have a contador on retainer, and won’t install a desktop product. That’s the wedge.
The opportunity: a WhatsApp-first, single-purpose, sub-$10/mo robot that does exactly this loop — forward the bank notification + retention PDF, get a compliant ARCA factura back in 90 seconds, with the expediente number, the obligor’s CUIT, and the retentions logged. Nothing else. No CRM, no calendar, no PJN scraping, no jurisprudence search. Just don’t get fined.
4. Target market
- Primary customer: Sole or 2-person Argentine lawyer (abogado) or court expert (perito contador, perito ingeniero, perito médico, martillero) registered as monotributista categoría D-K or RI menor, with 2-30 active expedientes and 3-20 judicial-fee collection events per month. Concentrated in fueros civil, comercial, laboral, ejecuciones. Geography: all 24 provinces, with CABA + Buenos Aires Province + Córdoba + Santa Fe holding ~60% of the matricula.
- Why they buy: They will be illegal on July 2 2026 if they don’t. They don’t have the workflow muscle. Their contador wants AR$ 80K-200K/mo to do it. The cheapest comparable tool (Veredicta) is $20/user/mo and overkill for 90% of them.
- Rough TAM reasoning: ~148K-150K registered lawyers in Argentina (FACA estimate). Subset who actually litigate and collect via court (not in-house, not corporate counsel, not government) ~70K. Plus ~25-30K peritos judiciales activos. Call it
90K addressable. Capture 3% = 2,700 customers. At AR$ 12,000/mo ($10 USD) = ~$324K ARR. Capture 8% = 7,200 customers = ~$860K. Capture 15% = 13,500 customers = ~$1.6M. Adjacent expansion: peritos in other countries with similar regimes (Chile, Uruguay) and accountants who serve this segment. - Why now for them: July 1 2026 deadline. RG 5824 is signed. Provincial colegios are warning members. The pain becomes acute the first month they get a depósito and don’t know what to do — Aug 2026.
5. Product sketch (MVP)
- WhatsApp onboarding in 5 min: lawyer sends CUIT, scans QR to delegate ARCA “Factura Electrónica” web service to our CUIT (one-time, via “Administrador de Relaciones de Clave Fiscal”). Done.
- Forward-and-emit: lawyer forwards a Banco Nación / Banco Provincia notification (email or SMS screenshot) and the retention PDF to the bot’s WhatsApp number. Bot OCR-reads the bank cert + the auto judicial, computes net amount, IVA retenido, IIBB retenido, expediente number.
- One-tap factura emission: bot replies with a draft factura (“Te emito Factura C N° 0003-00000041 a Juan Pérez S.A. — CUIT 30-…, concepto ‘Honorarios profesionales — Exp. 12345/2024 CSJN’, neto AR$ 4.380.000, retenciones IVA AR$ 459.900, IIBB AR$ 153.300. ¿Confirmás?”). Lawyer says “sí.” Bot calls WS_FEv1, returns CAE + PDF.
- Retention-certificate vault: all bank retention certificates stored, tagged by expediente, monthly summary auto-emitted (“Vas $X retenido este mes — bajalo de tu Mis Pagos”).
- Monthly reminder: “Tenés 3 honorarios cobrados pendientes de facturar de la semana pasada. Si no los facturás antes del 30, ARCA te detecta el cruce.”
- PDF export to contador: end-of-month bundle for the lawyer’s accountant — facturas, retenciones, expediente map, conciliación. Reduces accountant time so the contador doesn’t sabotage the relationship.
- Multi-jurisdicción ready: day 1 supports Banco Nación + Banco de la Provincia de Buenos Aires (covers ~80% of judicial deposits). Add Santa Fe, Córdoba banks in month 3.
- No PJN scraping, no calendar, no CRM. Single-purpose tool.
6. AI angle — what’s load-bearing
Three places AI is doing actual work, not decorating:
- Document parsing. Court automotors (regulación de honorarios), bank retention certificates (R-114v2), planillas de liquidación are PDFs and screenshots of varying formats across provinces. LLM + vision model extracts: monto regulado, fecha, expediente, juzgado, partes, CUIT del obligado, retenciones aplicadas, fecha de depósito. This used to be a custom OCR pipeline that took months — now it’s a Claude/Gemini API call.
- Concept normalization. ARCA factura emission requires pinning the right “concepto” code, “actividad” code, “tipo de comprobante.” Mapping a “honorarios regulados en autos caratulados X c/Y s/Z” string to the right ARCA codes is fuzzy classification — LLM does it cheap.
- Reconciliation. Matching a bank deposit to its retention certificate to its expediente is fuzzy entity-matching. Different formats, OCR errors, expediente formatting variants (“12345/2024” vs “12345/24” vs “CSJN-12345”). LLM-based fuzzy match with rules layer.
Strip out the AI and you’re back to a manual web form that does 30% of the work. The reason no one built this in 2024 isn’t because ARCA’s WS was new — it’s because the document-parsing leg was prohibitively expensive in custom dev. That’s the unlock.
7. Localization angle
Argentina-only is a feature, not a limitation. The product is the localization:
- Spanish-first, with rioplatense register (“vos facturás”, “te emití”, “tenés que”).
- WhatsApp as the operating system. Argentina is one of the highest WA-penetration markets in LATAM. Lawyers run their entire práctica from WA. Email is for younger lawyers; the median 50-year-old solo abogado lives in WA.
- Pricing in pesos. AR$ 12,000-18,000/mo (~$8-12 USD) tier. Yearly plan AR$ 120,000 paid via Mercado Pago / tarjeta (small enough to expense as gasto deducible).
- Provincial coverage. Built around the actual judicial circuits (Justicia Nacional, Justicia de la Provincia de Buenos Aires, Justicia Federal) and the actual banking entities (BNA judicial accounts, BAPRO judicial accounts, Caja Forense in some provinces). A US tool can’t ship this.
- Adjacent expansion later: Chile (similar régimen) and Uruguay (smaller but parallel). Mexico’s CFDI is structurally different — skip.
8. Business model — path to $1M–$5M ARR
- Pricing:
- Solo plan: AR$ 12,000/mo (~$10 USD) — up to 25 facturas/mo, single user, WhatsApp + web.
- Activo plan: AR$ 22,000/mo (~$18 USD) — up to 80 facturas/mo, retention vault, contador export.
- Estudio plan: AR$ 45,000/mo (~$38 USD) — up to 200 facturas, 3 users, multi-banco.
- ACV: Blended ~$140-180 USD/year per customer (most stay on Solo or Activo).
- Math to $1M ARR: 6,000 paying customers × ~$165 ACV. ~7% capture of the ~85K addressable solo-litigant + perito segment. 18-24 months at the right distribution velocity.
- Math to $5M ARR: 28K customers (~32% capture) — aggressive but achievable if Caja Forense / colegios endorse + accountants resell. Realistic ceiling for a focused single-product SaaS is probably $2-3M ARR before needing to expand into Chile/UY or up-market.
- Expansion path: (a) accountant-portal upsell — contadores who serve 30-100 lawyer clients pay AR$ 80,000/mo for a multi-tenant view; (b) automated monthly IVA presentation; (c) Chile expansion 2027.
9. Go-to-market wedge — first 100 customers
The deadline is the channel.
- WhatsApp groups of provincial colegios. Every Colegio de Abogados has informal WhatsApp groups (50-500 lawyers each). Find 30 of them. Post a 30-second Loom in Spanish: “RG 5824 te obliga a facturar honorarios judiciales desde el 1 de julio. Mirá cómo lo hacés en WhatsApp en 90 segundos sin contador.” Expect 5-10% reply rate. Target 100 from this alone.
- Direct outreach to peritos. Cuerpo de Peritos del CPCE-CABA, listas de peritos del PJN, listas de martilleros. ~5,000 emails public. Cold email + WA: “Te compré 30 minutos de tu vida cada vez que el banco te deposita honorarios.”
- Content + colegio partnerships. Free 20-minute webinar with 3 provincial colegios (Córdoba, Santa Fe, Mendoza) titled “Cómo cumplir RG 5824 sin contratar contador.” Colegio sends to padrón. Convert 0.5-1.5% to trial.
- Contador influencers. ~15 accountant Instagram/TikTok creators who do “tips para monotributistas.” Pay AR$ 200K-500K each for 3-post sponsorship. They get audience trust; we get AR$-priced lead-gen.
- Caja Forense pilot. Cajas Forenses (lawyer pension/welfare funds) in Buenos Aires Province + Córdoba already collect data on which lawyers are active. Offer them a free white-label tier for their afiliados in exchange for promotion in monthly newsletters.
Channels 1+2 alone should get the first 100 paying customers in 60-90 days post-launch.
10. Build complexity — justification
Medium. The hard parts are the ARCA WSAA + WS_FEv1 SOAP integration (boilerplate but finicky — afipsdk.com or facturante.com.ar SDKs reduce it to 2 weeks), the WhatsApp Business API + bot UX, and the document-parsing pipeline (LLM-based, ~3 weeks of prompt engineering + edge-case handling per bank format). Banco Nación + Banco Provincia covers 80% of volume on day 1; remaining provincial banks added incrementally. Reasonable v1 in 12-14 weeks for a 2-person team. Accountant export module + multi-bank coverage extend to 18-20 weeks for a polished launch.
11. Gating checklist
| Gate | Pass? | Note |
|---|---|---|
| Legal in target market | ✅ | Helps comply with regulation; ARCA WS is public; “Administrador de Relaciones de Clave Fiscal” delegation is the standard third-party model. |
| Ethical — no harm / dark patterns | ✅ | Cheaper than contador, less error-prone than self-service. |
| Market exists (evidence above) | ✅ | RG 5824 + Ley 27799 + colegio panic + Veredicta pivoting. |
| 1–5 person team can build this | ✅ | Off-the-shelf ARCA SDKs + LLM APIs + WA Business API. |
| Launchable with <$50K / ₹40L | ✅ | ARCA dev access free, WA Business <$0.01/conversation, hosting trivial. |
All five pass.
12. Feasibility score
| Axis | Weight | Score | Notes |
|---|---|---|---|
| Problem intensity | 20 | 17/20 | Hard deadline, financial pain (multas), workflow they’ve never done. Not theoretical. |
| Demand evidence | 15 | 12/15 | Regulation + colegio alerts + Veredicta pivot + direct customer pool that didn’t have a tool 3 months ago. -3 because we haven’t talked to 50 lawyers yet. |
| Build feasibility | 15 | 11/15 | ARCA WS is public + AfipSDK exists; WA Business API is mature; LLM doc parsing is the unlock. -4 for the long tail of provincial bank format variants. |
| Distribution clarity | 15 | 12/15 | Colegio WhatsApp groups, perito lists, accountant influencers — concrete cold-outreach math. -3 because no relationship built yet, and Spanish-content-marketing is a slog without a beachhead. |
| Revenue mechanics | 15 | 11/15 | $10-18 USD pricing fits monotributo wallets; 6K customers to $1M is plausible; ACV is small and depends on retention. -4 because ARS volatility + Argentine churn is real. |
| Time to first revenue | 10 | 8/10 | Can pre-sell trial in May–June 2026 with “we’ll be live by July 1.” First paid customer in <60 days post-launch is realistic. |
| Defensibility | 10 | 7/10 | Workflow lock-in + retention vault + contador integrations build moat over 12 months. Veredicta is a real threat but plays a different game. ARCA-specific deep integration is the moat. |
| Total | 100 | 78/100 |
13. Qualitative modifiers
Founder-fit tags
technical-heavy · domain-expertise-required
You need a builder who can ship ARCA WS + WhatsApp + LLM doc-parsing in 12 weeks AND someone (founder, advisor, or first hire) who deeply understands honorarios judiciales — ideally a lawyer-turned-builder or a contador who worked with lawyers for 5+ years. Without the domain person, you’ll mis-spec the retention/expediente reconciliation and fail validation.
Key assumptions to validate (3–5)
- Assumption: Sole lawyers and peritos will pay $10-18/mo for a single-purpose WhatsApp tool rather than buying Veredicta or paying their contador AR$ 100K+/mo. How to test: 30 in-person interviews with monotributista lawyers in CABA + La Plata + Córdoba in May 2026. Ask “what would you pay to make this go away?” — kill if median answer is below AR$ 8,000.
- Assumption: Banco Nación + BAPRO retention certificates can be reliably parsed (>92% accuracy) with vision-LLM + light rules. How to test: Collect 100 real retention PDFs (anonymized) via lawyer interviews; benchmark Claude/Gemini extraction accuracy against ground truth. Kill if <85% on first pass.
- Assumption: ARCA “Administrador de Relaciones” delegation flow can be completed by a non-technical lawyer in <10 minutes. How to test: Watch 5 lawyers do it on a Loom call. Kill if median completion >25 min or >2 of 5 fail without help.
- Assumption: At least 3 provincial Colegios de Abogados or Cajas Forenses will agree to a no-cost partnership (newsletter mention, free webinar) by mid-June 2026. How to test: Cold-outreach 10. Kill if zero say yes.
- Assumption: Lawyers who try the bot in July 2026 will issue an average of ≥4 facturas/mo through it within 60 days. How to test: Pilot cohort of 30 paid users; measure facturas/mo. Kill if median <2.
Risk flags
- Platform dependency (high): ARCA changes the WS contract once a year. Need a maintenance budget for breakages, especially around July-August (peak compliance season).
- Competitive (medium): Veredicta could ship a cheaper “lawyer-light” tier and absorb the bottom of market. We have a 12-month window before they treat us as a real threat. Move fast or ship the accountant-portal upsell.
- Macro (medium): ARS volatility means the AR$ 12K/mo subscription may be worth $14 today and $7 in 9 months. Need USD-pegged pricing for the “Estudio” plan and aggressive yearly plan adoption.
- Adoption friction (medium): Average solo lawyer is 45+ and tech-skeptical. WhatsApp-first reduces this but retention pivots on the first month being painless. UX for Onboarding-Day-1 has to be brutally good.
- Regulatory drift (low-medium): ARCA could push the deadline to Jan 2027 (they already did once). Reduces urgency but doesn’t kill the market.
14. Structured verdict
Score: 78/100
Verdict: GO
Confidence: Medium
Best-fit builder: Solo technical founder (Spanish-native or fluent) with one domain advisor — ideally an Argentine lawyer or contador who has worked with monotributistas for 5+ years. Builder must be able to ship ARCA WS + WhatsApp + LLM document parsing without a backend team.
Time to revenue: 8-12 weeks from build start to first paid trial cohort (June–July 2026).
Capital to launch: AR$ 8M–15M (~$7–13K USD) — covers WA Business API, hosting, AR$ 5–8M of distribution (sponsorships + colegio webinars), and contractor for ARCA SDK customization.
Top 3 assumptions to validate first:
1. Median solo monotributista lawyer will pay ≥AR$ 8,000/mo for single-purpose tool — validate via 30 in-person interviews in May 2026.
2. Banco Nación + BAPRO retention PDFs parse at ≥92% accuracy with vision-LLM — validate by collecting 100 real cert samples and benchmarking against ground truth.
3. ≥3 provincial Colegios will partner on free distribution — validate by cold-outreaching 10 by mid-June 2026.
Kill criteria:
- Abandon if <30% of 30 interviewees say they'd pay any amount monthly for the tool.
- Abandon if Veredicta ships a sub-$10/mo single-purpose lawyer tier before our launch.
- Abandon if ARCA postpones the deadline past Q2 2027 — urgency collapses.
- Abandon if document-parse accuracy stays <85% after 4 weeks of iteration on real samples.
15. Next step — 1-week validation sprint
- Day 1–2: Identify and DM 60 monotributista lawyers in CABA + La Plata via colegio WhatsApp groups + Twitter. Book 25 video calls.
- Day 3–4: Run the 25 calls. Show a 2-minute Figma mockup of the WhatsApp flow (“forward bank deposit → factura back in 90s”). Capture: do they have the pain, do they understand the regulation, would they pay AR$ 8K / 12K / 18K, would they pre-pay 3 months for July-launch.
- Day 5: Decide go / no-go. Go condition: ≥40% of 25 (i.e. ≥10 lawyers) say “yes I’d pay” at AR$ 12K and at least 5 commit to a pre-paid pilot. No-go: anything less. Falsifiable: counts of paid pilot signups.
