2. Trend signal — why now?

Three things converged in the last twelve months in the DACH (Germany/Austria/Switzerland) skilled-trades market:

Customers have moved to WhatsApp; tradespeople haven’t. Industry blogs (Deutsche Handwerks-Zeitung, Memacon, 99flow, Meisterwerk) all report that customers now open the conversation with a damage photo on WhatsApp. The whole damage-to-quote-to-payment flow is migrating to chat. But the existing Handwerker-software stack (Plancraft €40-60/mo, HERO €15-49/mo, ToolTime €59-79/mo, lexoffice €5.90-24.90/mo) is PC-first. The tradesperson sees the WhatsApp photo, then has to leave WhatsApp, open Plancraft on a laptop, type the line items, and email back a PDF days later. By then the customer has called the next plumber.

Customer-side complaints are screaming. Forum threads on bauexpertenforum.de literally titled “Bitte, bitte, sendet mir ein Angebot…und nichts passiert!” (“Please please send me an offer…and nothing happens!”). Customers report being at their third Handwerker without any quote. Tradespeople report customers requesting 3-4× more quotes than a decade ago, drowning in unpaid quote-writing labor. handwerk.com has reported on customers angry-calling Handwerker daily over wait times.

Regulation is forcing electronic, structured records anyway. Germany’s B2B e-invoicing mandate (XRechnung / ZUGFeRD 2.1+) is in transitional rollout 2025-2027. The Schwarzarbeitsbekämpfungs-Modernisierungsgesetz (SchwarzArbMoDiG) came into force 1 January 2026 — FKS (Financial Control of Undeclared Work) gets digital inspection rights, and “hastily compiled Excel lists or handwritten notes will no longer be sufficient.” Even with the <10-employee exemption from electronic time-tracking, solo Handwerker still need digital, audit-ready Angebote, Rechnungen, and Belege. The gun is at their head from both ends.

3. The opportunity

Plancraft, HERO, ToolTime, lexoffice, sevDesk all sell desktop-first project/accounting software to Handwerksbetriebe. They are excellent for shops with 5+ employees and an office assistant. They are wrong for the solo Klempner driving between jobs who has never opened a laptop during work hours — but his WhatsApp pings 12× a day with customer photos.

The bottleneck for a solo Handwerker is not project planning or workflow optimization — it is time-to-quote. The customer who gets the Angebot back fastest wins the job. Industry data shows customers now request 3-4 quotes before deciding; the Handwerker who responds in 30 minutes wins; the one who responds in 4 days loses to a competitor.

We collapse that 4-day cycle to 60 seconds, inside the chat the customer is already in. Photo of leaking pipe arrives → vision model identifies fixture, scope, likely parts → AI generates an Angebot draft (line items, hours, parts, MwSt., GoBD-compliant headers) → tradesperson sees it on his phone, edits a number, taps send. Customer gets a real PDF Angebot in WhatsApp before the competing Klempner has even returned the missed call.

Incumbents won’t pivot here because (a) their ICP is the 5-employee Meisterbetrieb that pays for an office license, not the solo Geselle-mit-Steuernummer, and (b) their UX assumes a desk. They have built better workflow software; we are building a faster reflex.

4. Target market

  • Primary customer: Solo and 1-3 person Handwerksbetriebe in Germany — Klempner (plumbers), Elektriker (electricians), Maler (painters), Heizungsbauer (heating), Dachdecker (roofers), Gebäudereiniger (cleaners), Möbelmonteure, Fliesenleger. Sole-trader (Einzelunternehmer) or small GmbH, annual revenue €40K-€300K, no office staff. The “Meister mit dem Lieferwagen” archetype.
  • Why they buy: Lost jobs because they couldn’t get an Angebot out fast enough. Lost weekends because every Saturday morning is spent typing quotes from photos in a notebook. Plus the 2026 Schwarzarbeit reform + e-invoicing mandate raise the cost of staying paper-based.
  • Rough TAM reasoning: Germany has roughly 1 million Handwerksbetriebe per ZDH (Zentralverband des Deutschen Handwerks); ~30-40% are solo or micro (≤3 employees), so ~300-400K target shops. Add Austria (~80K) and German-speaking Switzerland (~100K) → ~500K addressable. Even 1-2% adoption = 5-10K paying customers.
  • Why now for them: (a) The customer side has migrated to WhatsApp and is openly punishing slow responders. (b) From Jan 2026 the FKS can digitally inspect them and reject paper records. (c) B2B e-invoicing (ZUGFeRD/XRechnung) phasing in 2025-2028 means they cannot keep emailing Word-doc Rechnungen to commercial customers much longer.

  • One-tap edit & send. Tradesperson taps to edit any number, then sends a PDF Angebot back to the same WhatsApp thread. Customer sees a real, branded, GoBD-compliant Angebot in chat within 60 seconds.
  • Parts + prices catalog learned from past quotes. Over time, the model learns this Klempner charges €68/hr, uses Grohe parts, applies a 30% Materialaufschlag. Each new quote is faster.
  • GoBD/GoBS-compliant audit trail. Every Angebot, Rechnung, Beleg stored with tamper-evident timestamp; export to DATEV-format or XRechnung XML for the Steuerberater.
  • Belege per WhatsApp. Tradesperson photographs supplier receipt at the Großhandel; AI categorizes (Material/Werkzeug/Fahrt) and books it as Betriebsausgabe for EÜR.
  • Auto-Rechnung. When job is done, “Auftrag erledigt” command turns the accepted Angebot into a ZUGFeRD-compliant Rechnung with payment link (SEPA/Klarna).
  • German-first. All UX in German; defaults to “Sie” (formal customer addressing); built for DSGVO and the EU-hosted WhatsApp Business API.
  • Steuerberater export. One-click DATEV / Buchhaltungsbutler / lexoffice export — no replacing the Steuerberater, just feeding clean data.

6. AI angle — what’s load-bearing

Two AI capabilities are the spine of the product, not decoration:

  1. Vision-based scope extraction from a damage photo. This is the magic. A frontier vision model in May 2026 can identify a leaking Grohe Mischbatterie, a cracked Aufputz-Steckdose, or a broken Heizkörperventil with enough fidelity to suggest a plausible scope and parts list. Without this, the product is a glorified WhatsApp form. With it, the tradesperson goes from “let me think about it tonight” to “yes, edit, send” in 60 seconds.
  2. Trade-specific quote drafting that learns the shop’s pricing. Off-the-shelf chatbots can’t quote a Klempner job. The model has to know GoBD/USt format, German trade-specific Lohnstundensätze, Materialaufschlag conventions, MwSt. handling, and per-shop pricing memory. This is fine-tunable on top of a base LLM but requires real domain templates, not raw API calls.

Strip the AI out and you have a slow WhatsApp form-builder, which is exactly what 99flow and Memacon already are. The AI is the wedge.

7. Localization angle

This is only a localization play. A US handyman copy-paste does not work because:

  • Language: All quotes must be German, with correct formal “Sie” register, correct trade-jargon (Mischbatterie not Wasserhahn-Mischer; Aufputz vs. Unterputz).
  • Compliance format: Angebot/Rechnung must satisfy GoBD (immutability, audit trail), USt-ID display rules, and Pflichtangaben per §14 UStG. ZUGFeRD 2.1+/XRechnung XML embed for B2B is a must.
  • Channel: WhatsApp dominance in Germany is real but DSGVO-compliance forces use of the official WhatsApp Business API via a certified BSP (Chatarmin, 360dialog) — not the consumer app. Most US clones won’t bother with this.
  • Distribution: Innungs (trade guilds), Handwerkskammern, Facebook groups like “Handwerk vernetzt” — utterly different from US Yelp/Angi-driven channels.
  • Steuerberater integration: Every German solo trader has one. DATEV export is non-negotiable.

Austria + German-speaking Switzerland are natural extensions (same language, similar compliance regimes with small variants — Austrian RKSV vs. German GoBD, Swiss QR-Bill instead of SEPA). Roll-out: Germany year 1, AT/CH year 2.

8. Business model — path to $1M–$5M ARR

  • Pricing: Two tiers.

9. Go-to-market wedge — first 100 customers

Solo Handwerker do not read SaaS blogs. They are reached only where they already are:
