1. One-liner

2. Trend signal — why now?

Three things converged in the last twelve months.

First, the pain is loud and documented. Vietnam’s small custom-make workshops — garment tailors, furniture shops, sign/print shops, metal fabricators — run their entire order book inside Zalo chat and an Excel file. Sourcing guides and ERP vendors describe the same failure repeatedly: “A Zalo voice note does not provide a written record you can reference when the finished product does not match what was discussed,” and Vietnamese SMEs “still use Excel as their primary production management tool” with “error risks, difficulty syncing data, lack of real-time control, and difficulty tracing information sources.” The classic miss: “staff placing orders but forgetting to update.” These aren’t my hunches — they’re how the industry describes itself.

Second, it just got buildable. Zalo’s Official Account API exposes webhooks for inbound messages, buttons, and HD file/image attachments (up to 1GB), and Vietnamese-language LLM inference is now cheap and good enough to read a messy customer thread and pull out what was ordered, how much was paid, and when it’s due. Two years ago you’d have hand-built an NLP pipeline for Vietnamese; today it’s an API call.

Third, money is moving. Decision 433/QĐ-TTg (signed 16 March 2026) commits Vietnam to co-financing, subsidies, and preferential credit for 500,000 SMEs adopting digital tools and AI through 2030, with manufacturing named as a priority sector. Regional vertical-SaaS funding backs the timing — the SEA SaaS market is projected to grow from ~US$3.2B (2024) to ~US$8.6B by 2029.

3. The opportunity

The gap sits between two products that already sell well in Vietnam and neither fits.

On one side, retail POS — KiotViet, Sapo, MISA — costs 160,000–600,000 VND/mo ($6–24) and is loved, but it’s built for off-the-shelf SKU retail: scan a barcode, ring a sale. A custom-make workshop has no SKUs. Every order is a one-off — “two armchairs in walnut, this fabric, deposit 3 triệu, deliver before Tết.” POS has nowhere to put that.

On the other side, full ERP (WATATech and similar) handles production properly but is too heavy, too expensive, and assumes a planning department a 6-person furniture shop doesn’t have.

So the workshop falls back to Zalo + Excel and eats the cost: forgotten orders, “you said cushion, I said no cushion” disputes after the deposit’s spent, balances never collected, due dates blown. The 10× move isn’t a better ERP — it’s meeting them where the order already happens (Zalo) and quietly turning the chat into a structured order the owner can actually see. AI reading the thread is the whole product; without it you’re asking a workshop owner to do data entry they’ve already refused to do.

4. Target market

  • Primary customer: Owner-operators of Vietnamese custom-make / made-to-order workshops — bespoke furniture, tailoring/garment, sign & large-format print, metal/wood fabrication, custom cake & event décor. 3–30 staff, taking orders over Zalo, no ERP, running an Excel order list (or nothing).
  • Why they buy: In their words — they “forget to update,” lose track of who paid a deposit and who still owes a balance, and get burned when the finished piece doesn’t match what the customer thinks they agreed to in chat. Each blown order is real money: a re-made sofa or a customer who walks on the balance.
  • Rough TAM reasoning: 98% of Vietnamese businesses are SMEs and the registered base is in the hundreds of thousands; custom-make workshops are a meaningful slice. I don’t need precision — even 50,000 reachable workshops at a $15–40/mo tier is a >$5M ARR ceiling. This is a “small enough for VCs to ignore, big enough for a bootstrapper” market.
  • Why now for them: Zalo is now 85% of the population and the default business channel, so the order data is already digital — it’s just trapped in chat. And the 433/QĐ-TTg subsidy gives owners a reason (and budget cover) to try a digital tool this year specifically.

5. Product sketch (MVP)

  • Connect the workshop’s Zalo Official Account; OrderBàn reads incoming customer threads.
  • AI extracts an order card from each conversation: customer, item + spec, agreed price, deposit paid, balance owed, promised delivery date.
  • Owner sees a single board of live orders — Đặt cọc / Đang làm / Chờ giao / Đã giao (deposit / in-progress / ready / delivered) — instead of scrolling chat.
  • Auto-flags the two money leaks: balances outstanding and due dates approaching/overdue, with a one-tap Zalo reminder back to the customer.
  • “Spec snapshot” — pins the agreed spec + reference photos to the card, so a later dispute resolves against a written record, not memory.
  • Daily Zalo digest to the owner: today’s deliveries, balances to collect, new orders captured.
  • Vietnamese-first UI and number/date parsing (“3 triệu”, “trước Tết”, “thứ 5 tuần sau”).

6. AI angle — what’s load-bearing

The AI is the data-entry step the owner won’t do. It reads unstructured, code-switched Vietnamese chat — voice-note transcripts, “chốt đơn” confirmations, half-sentences, photos — and produces a structured order with the four fields that matter (spec, deposit, balance, date). Remove the AI and you’re left with yet another form the workshop has to fill in by hand, which is exactly the product they’ve already rejected. The whole wedge is zero new behaviour: keep using Zalo, the order book builds itself.

7. Localization angle

This is a localization play end to end, not a global product with a flag on it. Zalo (not WhatsApp) is the channel — 78M users, 85% penetration, the API and HD-file handling differ. The language is Vietnamese with its own money/date idiom. Pricing must hit a VND tier next to KiotViet/Sapo (160K–600K VND/mo), not a US $49 tier. And the 433/QĐ-TTg subsidy is a Vietnam-specific tailwind a generic SaaS can’t claim. A generic “AI order tracker” loses here on every axis; a Zalo-native, đồng-priced one wins.

8. Business model — path to $1M–$5M ARR

  • Pricing: 299,000 VND/mo ($12) starter for a single workshop; 599,000 VND/mo ($24) pro tier (multiple staff seats, customer-facing reminders, analytics). Sits deliberately just above POS norms — it touches cash collection, so it pays for itself with one recovered balance.
  • ACV: ~$180–280/year blended.
  • Rough math to $1M ARR: ~4,500 workshops at ~$220 ACV ≈ $1M. Out of a 50K+ reachable base, ~9% penetration. Believable for a niche tool with a real money hook.
  • Rough math to $5M ARR: ~20,000 workshops, or a smaller base plus an expansion lever — e.g. a small per-order payment-link fee (deposit/balance collected via ZaloPay/VietQR), turning OrderBàn into the workshop’s billing rail.
  • Expansion path: seats → reminders/automation tier → payment take-rate on collected balances → multi-location. Cash-collection features expand ACV without asking the owner to learn anything new.

9. Go-to-market wedge — first 100 customers

  • Zalo OA + Facebook trade groups, vertical by vertical. There are large, active Vietnamese Facebook/Zalo groups for furniture makers (xưởng gỗ), tailors (tiệm may), and sign shops (làm biển quảng cáo). Post a 30-second before/after screen-record: messy Zalo thread → clean order card. Start with furniture (highest order value, longest lead time, most painful disputes).
  • Pick one craft cluster and walk it. Furniture workshops concentrate in places like Đồng Kỵ (Bắc Ninh) and HCMC’s Gò Vấp; tailoring in Hội An. On-the-ground demo to 30 shops in one cluster; word travels fast in a craft town. Operations-heavy but high conversion.
  • Ride the 433/QĐ-TTg subsidy. Register as an eligible digital-transformation solution and co-market through provincial SME support programs and the consultants who’ll be paid to onboard 500K SMEs. They need cheap, sector-specific tools to point owners at — be that tool for custom-make.
  • Free single-workshop trial that builds the board from their last 30 days of Zalo. The “aha” is seeing their own forgotten balances surface on day one. Trial-to-paid hook is the recovered cash, not features.

10. Build complexity — justification

Medium. The web app, board, and reminders are standard stack. The two real pieces of work are (a) the Zalo OA integration (webhooks, attachments, token/permission flow — documented but Zalo-specific) and (b) tuning the Vietnamese extraction so the order card is right often enough that owners trust it. Both are tractable for a 1–3 person team in ~3–4 months to a credible v1; neither needs a research breakthrough or a dataset that doesn’t exist.

  • Day 5: Decide. Go if extraction clears ~85% on the four fields AND ≥4 of 10 owners say they’d pay. No-go if either misses — falsifiable, no vibes.
