AcreTrail — spray-ops trail for US ag-drone applicators

1. One-liner

Files state PUR, parses any-brand flight logs, and builds the drift-defense packet US ag-drone applicators need post-DJI.

2. Trend signal — why now?

Three forces collided in the last six months. Mixed-fleet ag-drone operators have no software that fits them.

  • FCC DJI ban survives Trump’s partial reversal. FCC’s DA-25-1086 covered-list order (Dec 22 2025) blocks new DJI Agras authorizations for US commercial use; DJI Agras T55 squeaked in a Nov 27 2025 FCC approval right before the cutoff. Commerce Department withdrew its parallel ban as a Xi-Trump April 2026 summit gesture, but FCC enforcement holds. Existing inventory sells through 2026; new commercial deployments must move to NDAA-compliant hardware (Hylio, XAG-US, Pyka). (FCC DA-25-1086; Flying Mag on partial easing)

  • The single biggest US-built challenger just died. Guardian Agriculture shut down August 2025 despite $51.7M raised and $100M of orders — its Wilbur-Ellis CA deployments were orphaned overnight. Hylio is the de-facto leading non-Chinese option, shipped ~850 units lifetime through early 2025, capacity ramping to 500–1,000/yr (DroneLife 5/28/25; AgFunder). Operators who placed orders 12 months ago are now stitching together Hylio + leftover DJI + XAG-US — and there’s no software that talks to all three. (Guardian shutdown postmortem — AgNavigator 9/29/25)

  • State pesticide-use reporting is tightening just as the fleet churns. California CDPR’s Jan 1 2026 PUR rule adds schoolsite ID + application-method fields; New York’s annual electronic PUR via NYSPRL hits Feb 1; Washington’s WAC 16-228-1320 sets 7-year aerial retention; Oregon, Arizona run their own portals. Today’s operators paper-log per pass, type into Excel that night, and miss filings — and one drift complaint without records is the $5K-$50K liability the BWI Fly and VT Insurance trade press keeps warning about. (CDPR PUR program; CalAgPermits portal; BWI Fly on drift liability)

  • Tech-unlock makes the build cheap. Gemini 3.5 Flash (Google I/O May 19 2026) does photo-of-the-label → EPA reg # + active ingredient + rate at fractions of a cent per parse. OpenAI Realtime Whisper ($0.017/min, May 7 2026 GA) makes voice-in-the-cab mix logging economical. Two years ago this product needed a custom vision pipeline; today it’s an API call. (Gemini 3.5 Flash launch; OpenAI Realtime pricing)

Provenance:

3. The opportunity

The incumbent is AcreConnect — Rantizo’s Bayer-backed software at ~$54/mo per user, the only horizontal player. It supports DJI / XAG / EAVision / Exedy. It does not support Hylio, Guardian (orphaned), or Pyka. It does not file state PUR — only Part 137 “Product Usage Reports” generated client-side. DroneCommand at $249/mo flat is the only other meaningful tool and is similarly mapping-led.

The mixed-fleet operator (1–8 drones, often Hylio + a DJI holdover + an XAG-US trial unit) currently has to:

  1. Export flight CSVs from three different ground stations
  2. Re-key chemical mixes from a notebook into Excel
  3. Re-format for state PUR portals one application at a time
  4. Build a drift-incident packet manually if a complaint hits — and lose it 30% of the time per insurer notes

AcreConnect won’t solve mixed-fleet because their tech is OEM-partnership-driven; they take 6+ months per new brand integration and Hylio is the competitor’s flagship customer. The wedge holds for at least 18–24 months.

4. Target market

  • Primary customer: US small commercial ag-drone applicators, 1–8 drones, 1–4 pilots, $200K–$2M/yr in custom-application revenue. Concentrated in IL/IA/MN/IN/MO/AR/MS/LA/CA/WA/OR. Owner is the founder/pilot — not a DPA, not an IT buyer.
  • Why they buy: They’re losing 6–10 hours/week to paperwork; they have at least one PUR or audit horror story already; they fear a single drift lawsuit will end the business. AcreConnect doesn’t fit because their fleet has Hylio.
  • Rough TAM reasoning: UC Drones / AgAviation issue brief: ~2,000 Part 137 UAS certificates and ~1,000 active operations as of fall 2024. Hylio CEO publicly estimates 10–15K units/yr emerging market. Realistic SMB-applicator universe today: 1,500–3,000 firms; doubling to 3,000–6,000 by 2027 as the DJI migration completes. (Hylio production scale-up — DroneLife 5/28/25)
  • Why now for them: Their DJI Agras can’t be re-registered for new contracts past 2026; they’re forced to buy at least one Hylio or XAG-US in 2026-2027; their PUR portal in CA/OR/WA/AZ/NY tightened in the last 6 months; Iowa State 2026 custom-rate survey shows aerial rates compressed 30–45% since 2022, so margin matters more than ever. (Iowa State 2026 custom rates)

5. Product sketch (MVP)

  • Hardware-agnostic flight-log inbox — drop a Hylio AgroSol CSV, XAG SmartFarm export, DJI Agras log, or GPX track; it normalizes pilot/aircraft/track/altitude/swath into one schema.
  • Mix-scan voice logger — pilot points phone at the jug label at fill, says “12 oz per acre, 200 gal carrier”; product captures EPA reg #, active ingredient, REI, PPE, and rate. Works in the cab without cell service via queued sync.
  • State PUR autofiler for CA (CalAgPermits.org), OR (ODA), WA (WSDA), AZ (ADEQ), NY (NYSPRL Feb-1 annual). Other states get a printable per-application record + 2/3/7-year retention vault.
  • Drift-event response packet — one click bundles GPS track + droplet-size setting + weather at start/end + buffer/setback compliance + adjacent-field labels + signed applicator cert into a single PDF for the state inspector or carrier.
  • Customer application record — what the farmer-customer gets emailed when the job is done: acres, products, rates, weather, photos. Same record doubles as the invoice line.
  • Audit-ready trail — Part 137 §137.75 12-month + EPA RUP 2-yr + state-specific (WA 7-yr) retention, with one-tap export for an FAA or state inspector.
  • DriftWatch / FieldWatch overlay — adjacent sensitive crop / apiary check before launch, with override-with-reason logging.

6. AI angle — what’s load-bearing

Two AI workloads carry the product:

  1. Multimodal vision on the chemical jug. Gemini 3.5 Flash reads the EPA reg #, parses the percent-active, cross-checks against the EPA SafetySource / state PUR product code lookup, and pre-populates the application record. Without this, the operator hand-types a 9-digit EPA reg # and the product code wrong half the time, which is exactly why PUR rejections happen.

  2. Voice agent in the cab. Realtime Whisper transcribes “Sky Wolf at twelve ounce, water carrier two hundred gallon, four-acre run on the west forty” into a structured spray record. Without voice, the pilot writes on a spiral notebook between fills — which is the source of the paperwork hour-load the product exists to kill.

Remove the AI and you have AcreConnect’s manual form — already exists, already $54/mo. The AI is what collapses the 6-10 hr/week paperwork load into <30 min/week.

7. Localization angle (if any)

N/A — US-only by design. The wedge is the US-specific regulatory plus hardware mess (NDAA, FCC, state PURs, Part 137). Trying to globalize dilutes the moat. EU and AUS have separate (and tighter) ag-drone regulation but no DJI ban and different state-equivalent portals; treat as a v2.

8. Business model — path to $1M–$5M ARR

  • Pricing:
    • Solo: $199/mo (1 drone, 1 pilot, all features)
    • Fleet: $399/mo (2–5 drones, 3 pilots)
    • Custom: $799/mo (6+ drones, unlimited pilots, sub-applicator accounts, white-label customer records)
  • ACV: ~$3,600 blended (mix-weighted to Fleet tier).
  • Path to $1M ARR: 280 customers × $300/mo × 12 = $1.0M. ~14% penetration of the 2K addressable today.
  • Path to $5M ARR: ~1,400 customers blended, requires (a) capturing 30%+ of the 2027 5K-operator universe or (b) adding a grower-side seat that the applicator sells through to their farm customers at +$49/mo per farm. The grower-side seat is the realistic expansion.
  • Expansion path: Per-state PUR module is the upsell (CA-only Solo $199 → multi-state $299). Drift-defense packet is a higher-tier feature. Grower-share seats are the real ACV multiplier — applicator’s 20 farm customers each get the record portal at $49/mo, split 50/50.

9. Go-to-market wedge — first 100 customers

  • Hylio dealer co-sell — Frontier Precision, Advexure, Drone Spray Pro, Apple Farm Service, Raptor Dynamic each sell Hylios to ~20-60 SMB operators/yr. Build the parser, demo it as the “AgroSol companion that does what AgroSol doesn’t,” offer dealer kickback per closed customer. First 30 customers come from 3 dealer partnerships.
  • AgTalk Drone Talk forum (fid=17) — small but high-density operator community. Post the CA Jan-1-2026 PUR rule explainer, drop a free spreadsheet template that captures the new fields, capture leads. 20 customers over 6 months.
  • NAAA Ag Aviation Expo Nov 16–18 2026 Savannah — table-stakes booth, but the UAAS Committee post-session networking is where the real drone operators talk. 20–30 customers in the 30-day post-show window.
  • Drift-event packet cold-warm outreach — pull state pesticide-incident reports (CA Pesticide Illness Surveillance, OR ODA enforcement actions); message the operators or their carriers; offer the drift-response packet free for 90 days post-incident. 10 customers from pain-day urgency.
  • Pesticide General Permit cycle — CA renewals hit Mar 1 and NY annual hits Feb 1; both spike search traffic for PUR filing tools. Targeted Google search ads on “CalAgPermits filing tool”, “NYSPRL submission help” for 60 days. 15-20 customers.

10. Build complexity — justification

Medium. Off-the-shelf: Gemini 3.5 Flash for vision, OpenAI Realtime for voice, Supabase or Convex for state, Stripe for billing. Custom work: (a) hardware-specific flight-log parsers — Hylio AgroSol, XAG SmartFarm, DJI Agras, Pix4Dfields, GPX (1–2 weeks each, 4-5 parsers in v1); (b) state PUR submission adapters for CA/OR/WA/AZ/NY (3–5 weeks each, the hardest is CalAgPermits because per-county accounts); (c) DriftWatch / FieldWatch overlay (2 weeks). 4–5 months to v1 for 2 people; 6 months for 1.

11. Gating checklist

GatePass?Note
Legal in target marketProduct helps users comply; doesn’t certify them. No license required.
Ethical — no harm / dark patternsImproves operator compliance + reduces drift risk. Net positive.
Market exists (evidence above)1.5K–3K SMB operators, real incumbent (AcreConnect) charging real money, forced fleet migration.
1–5 person team can build this1–2 people, 4-6 months.
Launchable with <$50K / ₹40L~$15-25K including dealer-channel travel + NAAA Expo booth.

12. Feasibility score

AxisWeightScoreNotes
Problem intensity20166-10 hr/week paperwork is real; drift lawsuits are $5K-50K; license suspension kills the business. Below 17-20 only because the operator can ignore it until the audit/lawsuit hits.
Demand evidence1511AcreConnect + DroneCommand prove paid demand; AgTalk threads + dealer complaints support the mixed-fleet pain. Lowered because only 3 verbatim quotes verified (Reddit was blocked from research).
Build feasibility1512Off-the-shelf AI APIs, but state PUR adapters and per-OEM parsers are real engineering — not 6-week ship.
Distribution clarity1510Hylio dealer co-sell + AgTalk + NAAA Expo is a real plan; conversion math is uncertain since dealers haven’t been pitched yet.
Revenue mechanics1510$199–$799/mo pricing realistic; TAM ceiling at $5M ARR requires either deep penetration or grower-side expansion. Sub-$5M is reachable; above is a stretch.
Time to first revenue108Pre-sell to 2 Hylio dealers’ pilot customers; 6-week trial to paid.
Defensibility107State PUR adapters (~6 months to copy) + Hylio AgroSol parser + voice-in-cab UX = soft moat. AcreConnect with Bayer money could close the seam in ~6-9 months — head-start matters.

13. Qualitative modifiers

Founder-fit tags

technical-heavy · domain-expertise-required

Best fit: technical builder paired with an ex-ag-applicator advisor or co-founder. Reading a CalAgPermits XML schema is doable cold; understanding why an operator skips DriftWatch when the wind is at 8 mph is not.

Key assumptions to validate (3–5)

  1. Assumption: Hylio dealers will co-sell to their installed base for a 15-20% kickback. How to test: Call 6 named dealers (Frontier Precision, Advexure, Drone Spray Pro, Apple Farm Service, Raptor Dynamic, Bestway Ag), pitch dealer-rev-share + free demo seats. Pass = 3 of 6 agree to intro 5 customers each.
  2. Assumption: CA + OR + WA + AZ + NY PUR-filing automation is the wedge users will pay $99 over Solo for. How to test: Recruit 20 operators in those 5 states from AgTalk, run a $1 paid survey: “would you pay $99/mo extra for PUR auto-file.” Pass = 60%+ yes.
  3. Assumption: Voice-in-cab logging cuts paperwork from 6-10 hr/week to <30 min/week as claimed. How to test: 4-operator paid pilot (2-week run) with before/after time logs. Pass = average <60 min/week with reported quality intact.
  4. Assumption: Drift-event response packet is a real upsell, not a nice-to-have. How to test: Interview 5 ag-aviation insurance carriers (BWI Fly, VT Insurance, Pegasus Robotics, NationAir, AssuredPartners) — would they discount premiums for operators using documented drift-defense workflow? Pass = 2 say yes with a measurable premium discount.
  5. Assumption: AcreConnect won’t add Hylio + PUR in <12 months. How to test: Watch Rantizo/AcreConnect quarterly release notes + LinkedIn hiring pages; ask a Hylio dealer if AcreConnect has approached for a Hylio parser deal. Kill criterion if AcreConnect ships both in <9 months.

Risk flags

  1. Regulatory reversal risk. ~30-40% probability the FCC partially reverses DJI ban under sustained Trump-China rapprochement pressure by 2027. Doesn’t kill the product (Part 137 + state PUR + drift defense still required regardless of OEM) but does kill the “mixed-fleet” narrative and shrinks the urgency wedge.
  2. Incumbent close risk. AcreConnect has Bayer ($7.5M Series A), 30-state distribution, and engineering capacity to add Hylio + state PUR in 6-9 months. Head-start of 12–18 months is the moat — after that, parity battle.
  3. TAM ceiling risk. Honest math caps this at $5M ARR even with optimistic assumptions. This is a bootstrappable lifestyle business, not a venture asset. Wrong-fit founder will be frustrated by 2028.
  4. Operator-margin compression. Iowa State 2026 custom rates show $12.50/acre, down 30-45% since 2022. SMB SaaS spend tolerance shrinks if margins keep compressing. Justifies the $199 anchor — anything above $299 needs hard ROI proof.
  5. Hylio/Pyka concentration risk. If Hylio falters (raised only $2M most recently — modest) the mixed-fleet thesis weakens fast. Build parsers for Pyka + XAG-US early to de-risk.

14. Structured verdict

Score: 74/100
Verdict: GO
Confidence: Medium
Best-fit builder: Technical solo founder + ex-applicator advisor; ag/aviation network valuable
Time to revenue: 8-12 weeks via Hylio dealer co-sell pilots
Capital to launch: $15-25K (build + NAAA Expo booth + dealer-channel travel)
Top 3 assumptions to validate first:
  1. Hylio dealers will co-sell for 15-20% kickback (call 6 named dealers)
  2. CA/OR/WA/AZ/NY PUR auto-file commands a $99/mo upsell (20-operator paid survey)
  3. Voice-in-cab cuts paperwork to <60 min/week (4-operator 2-week pilot)
Kill criteria:
  - Abandon if <2 of 6 Hylio dealers commit to intros after pitch
  - Abandon if AcreConnect ships Hylio parser + ≥2 state PUR adapters within 9 months
  - Abandon if FCC fully reverses DJI ban + Commerce reinstates dual-channel by Q4 2026 (kills urgency wedge below $1M ARR ceiling)

15. Next step — 1-week validation sprint

  • Day 1–2: Pull AcreConnect, DroneCommand, AgroSol pricing/feature pages; document the actual mixed-fleet gap on a one-pager. Pull CDPR + NYSPRL + ODA + WSDA + ADEQ filing-spec PDFs to confirm electronic-submission paths.
  • Day 3: Cold-call 6 Hylio dealers (Frontier Precision, Advexure, Drone Spray Pro, Apple Farm Service, Raptor Dynamic, Bestway Ag). Pitch: “AgroSol companion that auto-files state PUR and builds drift-defense packets. 15% rev-share for intros.” Target: 3 commit to intro 5 customers each.
  • Day 4–5: Post on AgTalk Drone Talk (fid=17) — “Made a free spreadsheet for the new CA Jan-1 PUR fields, who wants it?” Capture 20 emails minimum. Email a 5-question paid survey ($5 incentive) to validate willingness to pay.
  • Day 5: Decide go / no-go on (a) ≥3 dealers committed to intros AND (b) ≥12 of 20 surveyed operators say they’d pay $199+/mo. Both must pass.
