Three things converged in the last twelve months:
Frontier vision models cleared the antique/maker’s-mark bar. Claude Sonnet 4.6 and GPT-5 vision now identify hallmarks, porcelain marks, period furniture and brand identifiers with consumer-grade reliability. The 2026 “antique identifier” consumer apps (Curio, Antique Identifier App, Underpriced AI) hit 96%-claimed accuracy and aggregate sold comps from eBay, Etsy, Poshmark, Mercari, Facebook Marketplace. The capability stopped being a research project this year.
Boomer estate volume is rising. First wave of baby boomers turns 80 in 2026 — 70 million Americans now in the demographic where housing decisions become unavoidable. Wealth transfer projected at $84–100T over the next 20 years. Even if only a fraction translates to estate sales, the floor is rising; existing liquidators already say they’re turning away jobs because setup capacity is the bottleneck.
The incumbents in estate-sale SaaS solved the wrong problem. PROSALE ($99–$329/mo) and EstateSail focus on POS, inventory, e-commerce, and credit-card processing — i.e. the checkout side. None of them help with the actual time sink: setup, where the owner spends 60% of total job hours pricing 800–2,000 items in 2–3 days. The space between consumer photo apps and pro POS software is empty.

3. The opportunity
The job is photographing, identifying, pricing, tagging, and listing items at someone’s late mother’s house. A typical sale is 800–2,000 items, and the company has a 2–3 day setup window before doors open. The owner’s process today: walk the room, recognize what they recognize, Google the rest, eyeball-price the everyday stuff at 30–60% of FMV, hand-write paper tags, and at some point go back through and shoot photos for the online listing on EstateSales.NET. Two passes through the same house, two parallel piles of work.
Vision AI collapses both passes into one. Walk the room with a phone, tap each item, the model identifies it, pulls sold comps from eBay/LiveAuctioneers, suggests a price, prints a QR tag and the listing entry — same gesture, all done. The incumbent (PROSALE) is built around the cash drawer; they care about checkout. They have nothing on setup. The AI antique apps (Curio, Antique Identifier) are built for grandmas asking “is this worth anything?” — single-item lookups, no batch workflow, no pro tooling, no listing pipeline.
This is a tech-unlock, not a regulatory or platform-shift play. The boring middle of an industry where the bottleneck is hours of human pattern-recognition that vision models now do well enough to deploy. Liquidators measure progress in items-per-hour priced; the metric is direct.
4. Target market
- Primary customer: Owner-operator US estate sale companies, 1–5 staff, doing 30–80 sales per year, gross revenue $200K–$1.5M. The kind of person who answers their own phone, drives the truck, and wrote their first website on Wix. Listed on EstateSales.NET or EstateSales.ORG. Often a NESA or ASEL member.
- Why they buy: Setup is the gating step on how many sales they can run per year, and pricing is the slowest part of setup. Anything that compresses prep from 3 days to 1.5 days literally doubles their ARR potential. They already turn jobs down — supply, not demand, is the constraint.
- Rough TAM reasoning: EstateSales.NET says “over 9,000 estate sale companies nationwide” advertise on its platform. Add EstateSales.ORG, regional players, and the long tail not on either listing site. Realistic addressable: 8,000–12,000 US companies. Adjacent: ~50,000 small/mid auction houses and antique dealers who’d use the same workflow. International later.
- Why now for them: Job volume is climbing (boomer demographics), wage inflation has made the staff-up answer worse, and competing franchises (Blue Moon, Caring Transitions, Max Sold) are starting to talk about “tech-enabled”. The 1–5-person indies need a force multiplier or they get squeezed.
5. Product sketch (MVP)
- Walk-and-tap capture. Open phone, walk the house, tap on each item — the camera snaps + autocrops, the model identifies (maker, period, model number), and the row goes into the sale’s manifest with a suggested price.
- Sold-comp lookup, transparent. For each item we show 3–5 actual sold comps (eBay, LiveAuctioneers, WorthPoint when accessible) with dates, conditions, and prices. The owner accepts, edits, or overrides; no black-box pricing.
- Bulk + category mode. “Everything on this shelf is glassware $2–$5” — owner taps the shelf, draws a box, sets a category price, app generates 40 tags at once. Common-stuff path is faster than today’s hand-tagging.
- QR price tags via Bluetooth printer. App talks to a $99 portable label printer; tags print as items get added. Each tag carries a QR that links back to the manifest entry — checkout day, the cashier scans, price + description appear instantly.
- Auto-generated EstateSales.NET listing. Same photos that fed the AI identification become the listing photos. App composes the listing block (highlight items, descriptions, suggested order), exports to EstateSales.NET-friendly format. Owner pastes once and goes.
- Discovery-day mode. For “picker” sales priced at register: items still get photographed and ID’d, but no tags print — the manifest becomes the cashier’s reference price book.
- Sale-day reports. Items sold, items left, sell-through %, gross by category. Feeds the post-sale “what should I have priced higher / lower” debrief.
- Multi-staffer mode. Owner + 2 helpers walk different rooms, all data merges into one manifest live.
6. AI angle — what’s load-bearing
AI is the entire wedge. The product without vision-AI is just a fancy spreadsheet — which the incumbents already are. What’s load-bearing:
- Identification from a phone snapshot in a real (cluttered) room — “1960s Mid-century walnut credenza, possibly Lane Acclaim,” “Lenox Holiday china, salad plate,” “Hummel goose girl figurine, TMK-3.” This is the hard part and exactly what the 2026 frontier vision models can now do. A solo founder cannot ship this without the model.
- Sold-comp aggregation and price-band suggestion — pulling 3–5 recent sold prices and weighting by condition. This is non-trivial workflow logic plus data acquisition; the LLM glues it together and writes the rationale (“$45–$60 because three Lane credenzas in similar condition sold $52–$65 in last 90 days”).
- Listing description generation — buyer-grabbing copy from a photo + comp data. Estate-sale listings still read like 1998 craigslist; AI-generated descriptions are obviously better.
- Bulk-price reasoning — “this shelf is dollar-store glassware vs. mid-century barware” classification at the shelf-photo level so the owner doesn’t have to.
Without the model, the workflow is the same as today’s spreadsheet-and-Google grind. With it, items-per-hour goes from ~30 (hand) to a target of ~150–250.
7. Localization angle (if any)
US-first. The sold-comp data ecosystem (eBay, LiveAuctioneers, WorthPoint) is denser in the US, EstateSales.NET is the dominant marketplace, and the 9,000-company number is US-specific. UK is the obvious second market (similar estate-sale culture, eBay UK comps available); EU/Australia later. Not an India play, not a WhatsApp play, not a vernacular play — the wedge is “fix the slowest 60% of an existing US workflow.”
8. Business model — path to $1M–$5M ARR
- Pricing: $79/mo Solo (1 user, 4 sales/mo), $149/mo Crew (3 users, unlimited sales), $249/mo Pro (5 users + multi-printer + listing automations). Annual discount 20%. Optional $0.10/item lookup overage past 8,000 items/mo (rare) to recoup vision-API cost.
- ACV: Realistic blended ACV $1,500–$2,000. Crew tier is the natural anchor for owner-operator companies running 30–80 sales/yr.
- Math to $1M ARR: ~600 customers at blended $1,650 ACV. That’s <7% of EstateSales.NET’s 9,000 advertisers. Reasonable.
- Math to $5M ARR: ~2,800 customers + Pro mix lift. Requires international expansion (UK first), adjacent verticals (small auction houses, antique malls), and a higher-tier add-on (e.g., e-commerce list-to-eBay automation that we charge per-listing for). Plausible but not trivially obvious.
- Expansion path: Per-seat (sales staff during peak), per-item listing automation overage, post-sale online-auction follow-up for unsold inventory (15% take rate on a separate gross), and a “buyer-side” reverse channel (we already have the photo+comp data). Plenty of room.
Vision API cost: assume avg sale = 1,200 items × ~3 model calls/item ≈ 3,600 calls. At commodity 2026 vision pricing this is well under $5/sale. Gross margin sits comfortably above 80%.
9. Go-to-market wedge — first 100 customers
This is a list business. The customer set is enumerated and reachable.

- NESA + ASEL outreach. ~500 NESA members, ~300 ASEL. Direct member-list email + sponsored newsletter slot + booth at the annual NESA conference (October, Vegas). NESA members carry the badge and convert at 2–3× over cold lists.
- r/EstateSales + r/Liquidation + r/Flipping creator partnerships. Active communities where pro liquidators trade tips. Sponsor a half-dozen YouTube/TikTok creators in the “estate sale haul” niche to demo the product on a real prep day; conversion to inbound trial is high because the audience IS the customer for niche tools (e.g., AcuityScheduling cracked therapists this way).
- EstateSales.NET co-marketing. EstateSales.NET sells the listing premium tier to liquidators; they have a direct interest in their advertisers running more, better-pricing sales. Partner pitch: revenue share on referred subs, EstateSales.NET puts a “powered by TagRush” badge on listings priced through the app. Even a soft yes here is a multiplier.
If 4% of a 1,500-company outbound + 10% of NESA + 5% of creator-driven inbound converts, you clear 100 paid in 90 days.
10. Build complexity — justification
Medium. Off-the-shelf: Anthropic vision API for ID, OpenAI/Anthropic for description generation, eBay Browse API + Marketplace Insights for sold comps (paid tier), LiveAuctioneers/Invaluable scrape (gray-area, needs care), Bluetooth thermal-printer SDK (Brother/Zebra), React Native for the phone app, standard Next.js + Postgres backend.
