Three things converged in the last 12 months that finally make this buildable as a focused SaaS, not a custom dev project.

Remake economics are publicly bleeding. Independent labs are putting numbers on the table they used to keep quiet. TrazaLab’s 2026 lab–clinic guide attributes 65% of remakes to communication failures, not technical skill, and pegs the cost at 8–15% of annual revenue — that’s $24K–$45K/year vanishing on a $300K lab. Spear Education and ODs Dental Lab published similar 2026 pieces. NADL’s own 2026 trend report at AmericaSmiles flags “communication-driven remakes” as the top operational drag. The category is talking about the problem out loud now in a way it wasn’t in 2023.

WhatsApp/text is the actual workflow, and it’s structurally broken. Multiple 2026 trade pieces document the same failure mode: dentists snap a shade photo on an iPhone and send via WhatsApp/iMessage, which compresses 18 MB → ~200 KB, destroying ~98% of the chroma data the technician needs to match a crown. Labs that rely on text/WhatsApp for shade comms report 2–3× higher shade-related remake rates. Verbal change orders by phone have no audit trail — “human memory is no case-management system.” 34% of paper Rx forms arrive missing critical fields.

Voice-AI + structured-data extraction got cheap and good enough. 3. The opportunity

Existing lab-management software (Magic Touch, LabStar, Evident, 3Shape LMS, SimpleLabOS) is internal-facing: production scheduling, invoicing, technician tracking, barcoding. Their dentist-facing layer is a clunky portal nobody actually uses — dentists default to texting the lab tech directly because the portal makes them log in, fill 14 fields, and re-upload a scan. That’s where the comms break, and that’s the entire problem.

ShadeTrace doesn’t compete with the production system. It sits between the dentist and the lab’s existing software as a thin, opinionated case-capture and change-order layer:

  1. Every dentist gets a one-tap PWA the lab brands with its name. No login the first time — they scan a QR the lab puts on the case slip. Photos upload uncompressed at native resolution.
  2. The lab’s existing inbound phone line gets a voice-AI gatekeeper. Dentist says “change shade on the Smith case to B1, add 1mm buccal” — system transcribes, structures, attaches to the case, and pings the assigned technician in Slack/email/Magic Touch. Both parties get a copy.
  3. Every change is timestamped and identity-bound. When a remake happens, the lab can produce the audit trail showing exactly what was instructed and when. Today, the lab eats 100% of remakes from verbal changes because they can’t prove what was said.

The wedge isn’t replacing Magic Touch — it’s the incoming side of the case workflow that none of the production-management vendors have nailed because the buyer (the lab) isn’t the user (the dentist).
