1. One-liner
A WhatsApp number that holds one true availability calendar so small SEA tour operators stop double-selling the same slot across OTAs and DMs.
2. Trend signal — why now?
Three things landed inside twelve months that make this the right week:
- OTA commission shock. On 3 June 2025 GetYourGuide notified an undisclosed set of operators their commission was rising — some hikes hit or passed 30%. Viator’s basic rate is already 27%. Operators called the timing (mid-peak-season) and the lack of negotiation a punch in the gut, and the obvious response is to push customers to direct WhatsApp booking — except they have no tool to run that channel without overselling.
- WhatsApp pricing flipped in operators’ favour. Effective 1 July 2025 Meta moved to per-message pricing where customer-initiated service messages inside the 24-hour window are free, and utility template confirmations cost ~$0.004. An AI agent that handles the booking conversation inside that free window is now effectively free to run.
- The sector is “decades behind hotels.” Skift’s own coverage of SEA’s fragmented tours sector says exactly that. Industry data: tours & activities is a $271B business still run on spreadsheets and WhatsApp groups, and operators with under 1,000 guests/year have only ~42% booking-system adoption. The smallest operators sell on Viator + GetYourGuide + WhatsApp DMs + walk-ins, and the WhatsApp + walk-in half lives in a notebook nobody syncs.
Result: a peak-week slot gets sold on Viator at 10:02 and again over WhatsApp at 10:05, the operator cancels on a guest who already flew in, and eats a 1-star review.

3. The opportunity
Every incumbent — Bokun ($49/mo), Rezdy ($99/mo), FareHarbor (6–8% per booking), Checkfront, PeekPro, TrekkSoft — is a website-first channel manager built for Western operators. They sync your website ⇄ Viator ⇄ GetYourGuide beautifully. They are blind to the channel that actually sells in Bali, Phuket, Hanoi, and Siem Reap: the operator’s personal WhatsApp.
So the channel managers solve the easy half (API-to-API OTA sync) and ignore the hard, human half (a DM at 10pm in Bahasa Indonesia that says “2 people, snorkel trip Thursday, ok?”). That message never touches the calendar. That’s where the double-book is born.
SlotSync attacks the gap directly: treat WhatsApp as a bookable inventory channel that must be reconciled against OTA pulls in real time. The AI reads the DM, checks the one true calendar, and either holds the slot or says “Thursday’s full, Friday open?” — before a human ever has to. We’re not a better Rezdy. We’re the booking layer for the operators Rezdy was never built for and never priced for.
4. Target market
- Primary customer: Owner-operated tour, activity, dive, and transfer businesses in SEA (Indonesia, Thailand, Vietnam, Philippines, Cambodia, Malaysia). 1–4 staff, <1,000 guests/year, selling across Viator + GetYourGuide + their own WhatsApp + walk-ins. The owner is usually also the lead guide.
- Why they buy: “I lost a customer last high season because I sold the same boat twice. The review still hurts. I can’t watch WhatsApp while I’m in the water.” The pain is reputational and it recurs every peak week — Songkran, Nyepi, Christmas, Chinese New Year.
- Rough TAM reasoning: SEA lists tens of thousands of activity suppliers across Viator/GetYourGuide alone; PADI lists hundreds of dive centres in Bali and Vietnam individually. A conservative serviceable base of 40,000–80,000 micro-operators at $30–60/mo is a $15M–$50M ceiling — small for a VC, perfect for a bootstrapper aiming at sub-$5M ARR.
- Why now for them: OTA commissions just jumped, so every direct WhatsApp booking is worth more than ever — but only if it doesn’t blow up into an oversell.
5. Product sketch (MVP)
- One shared availability calendar per operator — capacity per departure (boat seats, van seats, guide slots), per day.
- A connected WhatsApp number where an AI agent reads inbound booking DMs, checks live availability, and replies instantly in the customer’s language (EN/ID/TH/VI to start).

6. AI angle — what’s load-bearing
Remove the AI and this is just a calendar app the operator still has to watch — which is exactly the tool they already ignore. The AI is load-bearing because it does the front-desk shift the owner can’t: it parses a messy, multilingual, free-text DM (“hi 2 pax maybe thursday morning if weather good?”) into a structured availability check, decides hold vs. decline vs. counter-offer, and writes a natural reply — all inside the free WhatsApp service window, 24/7, while the owner is underwater leading a dive. Intent extraction + availability reasoning + multilingual generation is the product. The calendar is the boring part underneath.
7. Localization angle
This is a SEA-native play and localization is the wedge:
- Channel: WhatsApp is the default sales surface across Indonesia/Malaysia; pair with Zalo (Vietnam) and Line (Thailand) in later phases. Western incumbents treat WhatsApp as an afterthought notification channel, not a booking channel.
- Language: Inbound booking intent in Bahasa Indonesia, Thai, Vietnamese, plus tourist English — off-the-shelf multilingual models handle this now.
- Payment rails: deposits via QRIS (Indonesia), PromptPay (Thailand), VietQR (Vietnam) — the local rails tourists and locals already use, which Stripe-centric incumbents under-serve.
- Pricing: a $30–40/mo tier (≈ Rp 500k / ฿1,200) works where Rezdy’s $99 + 3% does not.
8. Business model — path to $1M–$5M ARR
- Pricing: $39/mo flat per operator for the core (one WhatsApp number, one calendar, OTA reconciliation, deposit links). Optional +$0.5%–1% on deposits collected for the payment convenience.
- ACV: ~$470/year subscription, plus modest deposit-fee upside on active operators → blended $550–650/yr.
- To $1M ARR: ~1,800 paying operators × $470 = $850K subscription + deposit fees ≈ $1M. Against a 40k–80k base, that’s 2–4% penetration — believable.
- To $5M ARR: ~9,000 operators, OR hold operator count and add: payment-fee take-rate, multi-staff seats, and a “direct booking page” upsell that lets them dump GetYourGuide entirely. Expansion is naturally tied to the commission pain — the more they hate the OTA, the more they pay us to replace it.
- Expansion path: seats → payment volume → OTA-replacement direct page. ACV climbs as the operator shifts mix from OTA to direct.
9. Go-to-market wedge — first 100 customers
- Scrape the OTA listings. Viator and GetYourGuide publicly list operator names, locations, and often a contact/website per activity in Bali, Phuket, Hoi An, Siem Reap. Build a list of 2,000 micro-operators, find their public WhatsApp (it’s usually right on their Instagram bio or website), and send a personalized voice note + 30-sec screen recording in their language showing the double-book getting caught. WhatsApp open rates are ~95%; expect 5–8% to reply, 1–2% to trial.
- PADI / dive-centre directories. Hundreds of dive shops are individually listed with contact details; dive ops feel the boat-seat oversell pain most acutely. Walk the list, demo in-channel.
- Local operator WhatsApp/Facebook groups + Arival/destination meetups. Operators cluster in regional groups and at Arival-style events; a single referral from a respected dive-master in Amed or Tulamben moves a dozen shops. Seed 3 lighthouse operators free, film the “no more double-books this Nyepi” testimonial, let it travel.
If 2,000 targeted DMs convert at 1.5% trial → ~30 trials → ~15–20 paying in the first sprint. Repeat across destinations.
