2. Trend signal — why now?

Two things are true at once in 2026 and they point at the same gap.

First, the shops are getting AI-quoting tools and the buyers are not. Paperless Parts (≈$51M raised) shipped its “Requirements Review” AI for general availability in late 2025 — software that reads an incoming RFQ and surfaces what’s missing so the shop can quote faster. CADDi has raised ≈$164M (Series C ≈$89M) for drawing-and-procurement analytics aimed at large buyers. Machine Research and DigiFabster sell ML quoting to shops. Every dollar of this is on the supplier side of the table. The small buyer sending the RFQ still works from a static PDF checklist and a spreadsheet.

Second, the direct-to-shop path is broken for small buyers, and the marketplace path is expensive. On Practical Machinist, shops openly say they treat “blind quotes sent by email from strangers” as price-shoppers and quote them only “when time allows”; incomplete RFQs “sit in queues while estimators chase down missing information.” One buyer described contacting ~10 shops, getting several non-responses, and finally placing parts with a shop 700 miles away. The escape hatch — Xometry/Fictiv instant quoting — carries documented markups buyers peg at 50–70% and a “black-box” sourcing flow where you don’t know who’s cutting your part. So the buyer who wants real shop pricing has to send a clean package, and nobody sells them the tool to make one.

The capability to close that gap got cheap in the last 12 months: vision+LLM models now reliably read a 2D drawing and STEP metadata, extract material callouts, tolerances, finish, and inspection level, and flag what a shop will reject the RFQ for. Paperless Parts proved this works — they just sell it to the wrong side.

3. The opportunity

Every funded player is arming the seller. Paperless Parts makes the shop quote faster. Xometry makes the marketplace quote instantly — and pockets 50–70%. The one person with no tool is the small buyer who wants to source direct to escape that markup but keeps getting ghosted because their RFQ package is incomplete.

The incumbent to disrupt isn’t a software vendor — it’s the marketplace markup itself. A hardware startup that needs 50 machined brackets has two bad options: send a sloppy RFQ to ten shops and get three replies, or upload to Xometry and pay 50%+ over shop cost for the convenience. QuoteReady is the third option: it turns a raw CAD file into a quote-ready RFQ package a shop will actually price, sends it to 3–5 vetted shops the buyer controls, and lays the bids side by side. The value proposition writes itself — a single avoided 50% markup on one production run pays for the tool for a year.

This is the cleanest kind of wedge: the buyer is already trying to do this manually and badly. We’re not creating demand, we’re removing the friction that pushes them onto a marketplace they resent.

4. Target market

  • Primary customer: Mechanical/hardware engineers and procurement-of-one at hardware startups, robotics teams, and small OEMs (5–200 people) who source custom machined, sheet-metal, and 3D-printed parts. The person who owns the BOM and emails shops — often a founder or a single ME, not a procurement department.
  • Why they buy: “I sent the same drawing to ten shops and got three quotes back, two of which asked the same five questions. Xometry quoted instantly but it’s 60% over what my buddy’s shop charges. I just want clean quotes from real shops without spending my Friday writing RFQ emails.” Their pain is felt every prototyping cycle and every production ramp — multiple times a month for an active hardware team.
  • Rough TAM reasoning: US precision machining + sheet metal is a multi-billion-dollar fragmented market with tens of thousands of small buyers. We don’t need the shops — we need the buyers. Even a narrow slice (hardware startups + small robotics/OEM teams actively sourcing) is comfortably tens of thousands of seats globally. A few thousand paying seats clears the $1–5M ARR target.
  • Why now for them: Marketplace markups are now openly discussed and resented (50–70% figures circulate on forums); shops are busier and ghost incomplete RFQs harder; and the AI to fix the buyer’s package finally exists and is cheap.

5. Product sketch (MVP)

  • Drop a STEP file + drawing, get a gap report. Reads geometry and the 2D drawing, flags what’s missing or ambiguous: material grade not specified, no tolerance callouts, finish unstated, no inspection level, missing quantity/lead-time/revision.
  • Auto-drafts the missing fields with sensible, editable defaults (“you didn’t specify material — for this geometry shops will assume 6061-T6; confirm or change”) so the buyer answers questions instead of staring at a blank template.
  • Generates a clean, standardized RFQ package (cover sheet + spec table + attached files) that any shop can quote without a single clarifying email.
  • Sends to the buyer’s chosen shops (their own shortlist, or QuoteReady’s vetted directory) and tracks who opened, who replied, who passed.
  • Side-by-side bid comparison — normalizes quotes from different shops into one apples-to-apples table (unit price, lead time, NRE, terms) so the buyer can pick without re-keying a spreadsheet.
  • DFM red-flags — surfaces obvious “this’ll get re-quoted or cost a fortune” issues (a 0.001” tolerance on a non-critical face, an unmachinable internal corner) before the RFQ goes out.
  • Reusable shop list + history — your vetted shops, past quotes, and which one won, so the next part is a two-click RFQ.

6. AI angle — what’s load-bearing

Remove the AI and this is just another RFQ form template — which already exists for free (MakerStage, Importivity) and nobody pays for. The AI is the entire reason the product is worth money: it reads the drawing and the model and knows what a shop will reject the RFQ for, because that knowledge is exactly what Paperless Parts trained into “Requirements Review” on the shop side. Extracting material callouts from a title block, inferring missing tolerances from feature geometry, spotting an inspection-level gap, and flagging DFM problems — that’s vision+LLM work that did not work cheaply 18 months ago and works now. The bid normalization (parsing wildly-formatted shop quotes into one table) is a second load-bearing AI job. Without both, you have a checklist; with them, you have a copilot.

7. Localization angle (if any)

N/A as a wedge — this is a global play. The buyer’s language is engineering drawings and STEP files, which are international, and the core pain (ghosted RFQs, marketplace markup) is identical in the US, EU, and India. There’s a real secondary opportunity later: India and SEA have huge job-shop bases where small buyers struggle even more to find and vet shops, and a localized vetted-directory layer could be a wedge there. But forcing localization into v1 would dilute it. Launch global-English, expand the directory regionally once the prep engine is proven.

8. Business model — path to $1M–$5M ARR

  • Pricing: $99/mo solo (the single ME / founder), $299/mo team (shared shop list, multiple seats, more RFQs/mo). Usage ceilings on RFQ volume push heavy users up a tier.
  • ACV: ~$1,800–$3,600 blended.
  • Rough math to $1M ARR: ~400 paying accounts at a ~$210/mo blend = ~$1M. Very achievable inside a known, reachable buyer population.
  • Rough math to $5M ARR: ~2,000 accounts, or fewer accounts plus a transaction take — a small referral/success fee when a buyer places an order through a QuoteReady directory shop (this is where the marketplace economics flip in the buyer’s favor instead of against them). The subscription gets to ~$2M; the directory take-rate is the lever to $5M.
  • Expansion path: seats as hardware teams grow; RFQ-volume tiers; a paid vetted-directory placement for shops who want qualified, complete RFQs (shops will pay to receive only quote-ready packages — the exact opposite of the blind-RFQ spam they ignore today).

9. Go-to-market wedge — first 100 customers

  • Practical Machinist + r/AskEngineers + r/hardware threads: there is a steady stream of buyers publicly complaining about ghosted RFQs and Xometry markups. DM/reply to the specific people in those threads with a 60-second Loom turning their kind of part into a clean RFQ. Warm, targeted, high-intent.
  • Hardware accelerators & communities: HAX, hardware-focused YC alumni, Hackster, r/functionalprint-adjacent maker-pro communities, and robotics Discords. These are dense with the exact buyer (one ME, no procurement team) and they share tools.
  • “Xometry markup calculator” content magnet: a free tool that estimates the markup on a part vs. direct-shop cost — captures buyers at the exact moment they’re feeling the marketplace price, then converts them to “send this part direct, here’s the package.”
  • Shop-side pull: quietly recruit 30–50 small shops to the vetted directory by promising them only complete RFQs. Shops then tell their walk-in/repeat buyers “send it through QuoteReady so we can quote you same-day.” The supplier becomes a distribution channel for the buyer tool.
  • Cold outreach to recently-funded hardware startups (Crunchbase seed/A in robotics, devices, climate hardware) — every one of them is about to source parts and has nobody who enjoys writing RFQs.

10. Build complexity — justification

Medium. The web app, file handling, RFQ generation, and bid table are standard stack and quick. The load-bearing work is the drawing/STEP extraction and DFM flagging — off-the-shelf STEP parsing libraries plus vision+LLM models get you most of the way, but tuning extraction to be trustworthy (a wrong material default that loses a buyer a quote is a churn event) takes real iteration with actual drawings. The quote-normalization parser is a second non-trivial chunk. A technical founder with manufacturing domain sense plus one engineer ships a credible v1 in ~3–4 months.
