Vision-language models finally read mechanical drawings well enough. CadVLM (Autodesk Research, ECCV 2024), the AAAI 2025 “From 2D CAD Drawings to 3D Parametric Models” paper, MIT’s Nov 2025 sketch-to-CAD agent, and benchmark work from Springer (2025) and Businessware Tech all show GPT-4o / Claude-3.5-class models can extract operations, materials, and rough dimensions from raster engineering drawings — including napkin sketches — at usable accuracy. They still miss tolerance zones and dense GD&T, but for quoting (not CAM-perfect programming), it’s good enough.

A multi-year survey of 100 shops says 40% of cost estimates have to proceed without a customer-provided CAD model — they work from napkin sketches, phone photos of parts, or a verbal description over the phone. The same survey: “nobody is happy with any of the available solutions.” Most-used quoting tool today is “spreadsheet,” and the second most-used is “eyeball guesstimate.”

3. The opportunity
The funded incumbents skim the top of the market. Paperless Parts, ProShop ERP, JobBoss², E2, DigiFabster — all assume the customer hands you a STEP file and your shop is big enough to need ITAR/CMMC, AS9100, or full ERP. Pricing starts at $99/user/mo (E2) and scales to $50k/yr (DigiFabster top tier).
The bottom of the market — 60%+ of NAICS 332710 establishments, the 8,000–11,000 US shops with 1–10 people — quote off napkin sketches and texted photos of broken parts. Their tools today are an Excel sheet the owner built in 2009 and a calculator. They lose ~$1,750 of unbilled labor per week on quotes they don’t win (Modern Machine Shop). They don’t pay $5k/yr for software. They will pay $99–$199/mo if it gives them an answer in 5 minutes instead of 2 hours and they can use it from their phone in the shop.
This isn’t a “we replace your quoting” play — that’s the marketing that the Practical Machinist editorial team has explicitly warned will get you laughed out of the forum. This is “we draft your quote in 5 minutes from a phone photo, you red-line it, you send it.” The shop owner stays in the seat. The wedge is speed and confidence on no-CAD work, not autonomy.
4. Target market
- Primary customer: US owner-operators and small-shop foremen at CNC job shops, NAICS 332710, 1–10 employees, $200K–$2.5M annual revenue. Skews toward prototype, one-off, repair, and small-batch work — the part of the market Xometry’s instant engine punts because it’s “low manufacturability.”
- Why they buy: Quoting is the #1 unpaid task in their week. They quote 5–10 jobs to win 2–3. Every hour spent on a quote that doesn’t close is hours they could’ve been on the machine. They genuinely cannot install a desktop CAD-quoting tool because half their customers send pictures of broken brackets at 9pm.
- Rough TAM reasoning: 8,000–11,000 US shops in the 1–10 employee bucket (Census 332710). At $199/mo blended ARPU = $19–26M ARR fully penetrated. 5. Product sketch (MVP)
- Snap a phone photo of a napkin sketch, marked-up print, PDF drawing, or even the customer’s text-message screenshot. Optional: drop a STEP file.

- Side-by-side comparison to the shop’s last 5 similar parts (pulled from prior quotes the owner has uploaded), so the owner sees “you charged $340 for something like this in March.”
- One-tap customer-facing PDF with shop’s letterhead, terms, lead time. Sends via email or copy-paste-able link.
- Win/loss tracker: when the owner closes a job (or doesn’t), QuoteBench learns shop-specific calibration over time. After ~30 quotes the model is tuned to this shop’s rates and machine mix.
- Mobile-first. Designed to be used while standing at a Bridgeport with greasy hands.
6. AI angle — what’s load-bearing
The whole product collapses without the vision model. Removing the AI returns you to the spreadsheet they already have. What AI is doing:
- Reading the print — extracting material, rough dimensions, features (holes, pockets, threads, tolerances), notes, and revision callouts from a phone photo of a hand-drawn or printed drawing.
- Estimating operations — given the features + material + quantity, predicting the sequence of operations and rough machine time. This is the Springer/MIT/Autodesk research applied to a narrow domain.
- Calibration loop — every won/lost quote with the shop’s actual machine time becomes a training signal. Month 12 the model knows your specific mill, your specific feeds, your specific finishes. The competitive moat is the per-shop calibration history, not the foundation model.
The “I am the AI” risk is real. Practical Machinist has already published an editorial titled “AI in the Machine Shop: Stop Selling the Feature, Start Earning the Trust.” Marketing must lead with “draft your quote in 5 minutes” — never with “AI quotes your work.”
7. Localization angle (if any)
N/A — this is a US-first play. Imperial units, US tax/sales-tax handling, US customer payment norms (Net 30, P.O. workflow). Anglosphere expansion (Canada/UK/Australia) is mostly a units toggle and trivial. EU shops use STEP files at higher rates and have Spanflug, so we lose the wedge there. India has too few CNC job shops at this profile to be wedge — the small-shop manufacturing base is fabrication and turning, different physics, different tooling.

The ML quality bar is “good enough that an experienced shop owner doesn’t laugh, then learns to red-line it” — not “perfect.” Most of the work is UX for the correction loop, not the initial extraction.
