2. Trend signal — why now?

January 2026 was the end of the SAT’s grace period for Carta Porte 3.1. From now on, every CFDI of traslado or ingreso for moving goods on a Mexican federal road must carry a Complemento Carta Porte 3.1 with ~180 data fields filled correctly — exact GPS coordinates, SAT-catalog cargo descriptions, SCT permit numbers, vehicle and trailer serials, operator RFC and license, plus a stamp from an authorized PAC.

CANACAR (the national freight chamber) went public in late 2024 saying SAT broke its promise to ship a usable app for the hombre-camión segment — the 82% of registered carriers that own 1–5 trucks. Industry press is openly calling Carta Porte “el paso forzado para la digitalización del hombre-camión” and quoting a 97% non-readiness rate among micro and small carriers. Fines per shipment now range MXN $19,700–112,650, plus seizure of goods at roadside checkpoints. In 2026 the SAT explicitly added Carta Porte to its 16,000+ scheduled electronic audits, all worked from the tax mailbox without site visits.

What’s new in the last 12 months that makes this buildable:

  • Spanish voice AI matured. Whisper-class STT now handles trucker slang and regional accents at sub-1200ms latency; Fonema and others built Mexico-specific voice stacks.

3. The opportunity

There are roughly 400,000+ registered hombre-camión operators in Mexico, all of whom are now permanently exposed to per-shipment fines they can’t afford. The desktop ERP ecosystem (CONTPAQi, Aspel, Edicom, Sovos) is built for fleets with 30+ units and a dedicated facturador; it asks the trucker to learn an SAT-catalogued vocabulary of cargo codes, fill 180 fields, and stamp via a PAC integration. The mobile alternatives — Factura SAT Móvil from the government (capped, unusable), Facturama (one-time fee + Carta Porte add-on, still form-driven), BeGo (VC-backed but the core product is a cross-border load marketplace where Carta Porte is a side feature for shippers) — all push form-filling onto a guy in steel-toed boots staring at his $200 Android phone in a loading yard.

4. Target market

  • Primary customer: Owner-operator of 1–5 trucks (the SCT “hombre-camión” definition), holding a federal autotransporte permit, located in any state with significant freight flow (Nuevo León, Jalisco, Estado de México, CDMX, Querétaro, Veracruz, Guanajuato). Typical revenue MXN $80K–$500K per truck per month. The driver and the owner are often the same person, or the owner is the driver’s parent/spouse handling paperwork from home.
  • Why they buy: Every shipment without a valid Carta Porte is a potential 1–6 month gross profit wipeout in fines, plus goods seizure that destroys customer relationships. They currently pay an accountant MXN $2,000–5,000/month just to issue cartas porte on their behalf — and they hate the round-trip delay because cargo can’t leave the yard until the CFDI is stamped.

6. AI angle — what’s load-bearing

If you removed the AI the product does not exist. The 180-field Carta Porte 3.1 form is the product. Today a hombre-camión either fills it manually (cost: ~15 min per trip + error rate that triggers stamp rejection) or pays an accountant (cost: MXN $2–5K/mo + the cargo waits). The AI does four things no rules-based tool can:

  1. Free-speech → structured field extraction — turn rambling Spanish (“voy a llevar pasta y atún a la sucursal Walmart…”) into normalized SAT catalog codes (ClaveProdServCP 50171823 etc.).
  2. Photo OCR + entity resolution — pull license-plate, RFC, SCT permit number, kg readings off a phone photo taken under bad warehouse light.
  3. Reverse geocoding to SAT catalogs — convert “bodega Coppel Querétaro” into a coordinate pair, postal code, municipio, estado, calle, número exterior — all required and validated against SAT catalogs at stamp time.
  4. Error recovery — when the PAC rejects a stamp, parse the error, re-ask the trucker only the offending field via voice, retry. Without an LLM this loop requires a human facturador.

Remove the AI and you are CONTPAQi.

7. Localization angle

This is the localization. Hombre-camión is a uniquely Mexican job title with a uniquely Mexican fiscal obligation. Wedges to exploit:

  • Spanish-first voice — including regional slang and trucker-jargon (chofer/operador, retén, caseta, tarima, plataforma, redilas, tortón).
  • WhatsApp as distribution AND product — Mexico has 93% WhatsApp penetration among smartphone users; conversational commerce is the dominant SMB sales channel.

9. Go-to-market wedge — first 100 customers

I can see them. Concretely:

  1. AMOTAC + CANACAR + ANTP affiliate booth at trucker rest stops. AMOTAC explicitly defends owner-operators against SAT overreach; they have a member list and chapter meetings. Sponsor 2–3 monthly assemblies, demo on the spot, sign up live with QR. 30–50 customers from 3 chapter visits.
  2. Diesel + caseta partnerships at the big toll plazas (Querétaro, San Martín Texmelucan, Tepotzotlán, Salamanca). Stickers and QR posters at fuel stations + autopista cafeterías — IAVE/TAG counters reach this audience cold. Offer free first month for any plate scanned in.
  3. Big-shipper push. Coppel, Walmart, Cemex, Bimbo all impose Carta Porte requirements on hired hombre-camión. Pitch their procurement teams a “PorteScribe-enabled” carrier badge in their carrier portals; they push it down to their 5,000+ contracted owner-operators.
