VATGate — invoice screen for Nigerian medium taxpayers
1. One-liner
WhatsApp triage that catches non-compliant FIRS e-invoices before Nigerian medium taxpayers lose July-2026 input VAT credits.
2. Trend signal — why now?
Nigeria’s Federal Inland Revenue Service (now NRS) flipped the e-invoicing switch. Large taxpayers (₦5B+) were forced on between August 2025 and November 2025. Medium taxpayers — ₦1B to ₦5B annual turnover — go live mandatory on July 1, 2026. That’s 5 weeks from today. Smalls follow in 2027/2028.
Penalty stack under Sections 103/104 of the Nigerian Tax Administration Bill: ₦1 million on day one of non-compliance, ₦10,000 each subsequent day, plus ₦200,000 administrative penalty per un-cleared invoice and 100% of the disputed VAT. Section that bites buyers harder: no IRN on a supplier invoice = no input VAT credit for the buyer. Whole supply chain becomes a compliance dependency graph.
Awareness is brutally low. A March 2026 stakeholder survey in Lagos showed 68% of small businesses were unaware of the mandate. Even medium taxpayers — the ones with deadlines weeks away — haven’t tooled up: Sage Business Cloud, QuickBooks, Zoho Books still ship no native FIRSMBS integration in the Nigerian SKU. Accredited Access Point Providers (Duplo, BeelPoint, Pagero) chase the seller side — that’s where the per-transaction fee revenue is and the ₦100M paid-up capital wall sits.
The buyer side — the firm receiving 50–500 supplier invoices a month and trying to decide which ones still let it recover VAT — has no purpose-built tool. Today the answer is “the accountant eyeballs the IRN.”

3. The opportunity
The mandate creates a brand-new compliance object — the supplier invoice that arrives in your inbox carrying (or not carrying) a valid IRN and 55 mandatory fields. If the IRN is missing, malformed, or unverifiable against FIRSMBS, the buyer who pays it loses the input VAT credit when it files its monthly VAT return. On a ₦300M of monthly purchases at 7.5% VAT, that’s up to ₦22.5M of disallowed credit per month, plus penalties for accepting non-compliant invoices.
Incumbents that could solve this all chose a different game:
- APP/SI accredited platforms (Duplo, BeelPoint, Pagero, Afri-Invoice) — seller-side issuance + transaction routing. Per-transaction fees, ERP integration projects, ₦100M paid-up capital, mid-market-and-up sales motion. They don’t sell a $30/mo buyer triage SaaS.
- Global accounting suites (Sage 50, QuickBooks, Zoho Books, Xero) — wide distribution in Nigeria, no native FIRSMBS connector as of May 2026. When they ship, it’ll be seller-side too.
- Big-4 advisory (PwC, KPMG, EY) — sells ₦5–25M implementation projects. Wrong wallet, wrong cycle time.
- In-house accountants (₦20–100K/mo basic, ₦150–350K full-time) — manually check each invoice. 30–50 hours/month at 200 invoices. They miss things and they cost more than the tool.
VATGate sits inside the buyer’s existing AP workflow: vendor emails or WhatsApps an invoice → forward to VATGate → AI extracts fields, hits FIRSMBS for IRN status, scores the invoice red/amber/green, drafts a “please re-issue with valid IRN” message to the supplier when it fails. Monthly digest tells the finance manager exactly how much input VAT is recoverable, at risk, or lost.
4. Target market
- Primary customer: Finance manager / accounts head at a Nigerian medium-taxpayer firm — ₦1–5B annual turnover, 30–250 employees, B2B-heavy: manufacturers (FMCG, building materials), wholesale distributors, importers, logistics, B2B services. Concentrated in Lagos, Ogun, Rivers, FCT.
- Why they buy: July 1 2026 mandate. Their suppliers (many still small/informal, not mandated themselves until 2027/28) will not all send IRN-valid invoices. Every non-compliant invoice they pay is direct cash leakage — they pay the VAT to the supplier and can’t claim it back. The finance manager is personally measured on VAT recovery and is staring at a per-month leak.
- Rough TAM reasoning: Nigeria has ~5,000 large taxpayers (₦5B+). The ₦1–5B band is roughly 8,000–15,000 firms (extrapolated from FIRS taxpayer-size disclosures + Moniepoint informal-economy report; no firm publishes the exact count). At ₦30K/mo ($20) average ARPU, that’s a $1.9M–$3.6M ARR ceiling on segment alone. Add small taxpayers in 2027 (50,000+ VAT-registered firms in the under-₦1B band) and the addressable expands 5–8×.
- Why now for them: July 1 2026 is the cliff. Most haven’t picked an APP yet (March 2026 surveys put it at 30–40% pilot adoption among medium taxpayers). They will spend the next 8 weeks panicking and buying.

6. AI angle — what’s load-bearing
Three places the AI does real work:
- OCR + field extraction from messy supplier invoices (scans, photo-of-paper, PDFs from 1995-era ERPs, WhatsApp screenshots). Gemini Vision / GPT-4o-mini handles 80%+ of formats at sub-₦0.10 per page. Without this, “buyer-side validation” is just data entry.
- Field-level diagnosis — given an extracted invoice, identify which of the 55 mandatory fields is wrong or missing and translate “field 32 of FIRSMBS schema is malformed” into “your supplier wrote ‘VAT’ instead of ‘VAT @ 7.5%’ on line 4.”
- Auto-draft supplier message in the supplier’s likely register (English/Pidgin/Yoruba/Igbo/Hausa) so the buyer’s finance team doesn’t write the chase email themselves.
Strip the AI, you have a form-validation tool — useful but a 10-person engineering team can’t justify selling it at ₦30K/mo. AI is what compresses 30–50 hrs/mo of human work into a 2-minute WhatsApp loop.

Nigeria-first, hard. Everything load-bearing is country-specific:
