2. Trend signal — why now?

Three things converged in the last 12 months and none of the incumbents are pointed at this customer.

First, the payment rails finally work for individuals. CoDi flopped — only ~8% of Mexicans ever held an account and small merchants avoided it for fear of being taxed. But DiMo (Dinero Móvil, send money to a phone number) crossed 7M+ registered accounts by mid-2024 and is compounding, riding on top of SPEI, whose individual usage is growing fast. For the first time a self-managing landlord can ask a tenant to pay to a phone number and have it actually land — without a POS, without a portal.

Second, WhatsApp is the rent-collection OS by default — and it’s a mess. Mexican landlords run their portfolios on “Excel + WhatsApp + paper receipts,” and the documented failure mode is a rent reminder getting buried in chat and the payment slipping. Cheap multilingual inference now makes a Spanish-native agent that lives inside that thread trivial to build.

Third, the law just got teeth and money is moving. CDMX’s 2025–2026 rent reform created a landlord registry (padrón) and a rent cap that only bites on formal tenancies — pushing informal landlords toward documentation. Mexican PropTech raised $437M in Q2 2025 alone, and Círculo de Crédito is building a tenant payment-behavior registry. The capital and the regulatory tailwind are here; the self-managing landlord is the segment everyone skipped.

3. The opportunity

The named incumbents — MoradaUno and Houm — are the wrong shape for this customer. Both sell to brokers and professionalized landlords: MoradaUno underwrites tenants and guarantees the rent via legal-policy products (M3/M12 plans), Houm charges a first-month brokerage fee plus an ongoing management commission and wants to manage the whole property. Both take a cut of the rent or sell an insurance product, both want a formal contract, both route through the broker channel.

The self-managing landlord with 1–10 units doesn’t want a guarantee policy or a property manager skimming a percentage. He wants three boring things: the tenant to pay on time, a clean record of who paid what, and — when a tenant stops paying — the legal paper trail to actually evict. Today he does this by hand in WhatsApp and Excel, and he loses on all three: payments slip, his “ledger” is a screenshot graveyard, and when he finally goes to a judge his demand for payment (interpelación) is undocumented, so the eviction claim gets dismissed.

The 10× isn’t AI cleverness. It’s collapsing “reminder + receipt + legal trail” — three jobs he’s doing badly across three tools — into one WhatsApp agent that does them automatically, priced as a flat monthly fee he keeps 100% of his rent under.

  • Primary customer: Individual landlords in Mexico self-managing 1–10 residential units — the “accidental landlord” with an inherited apartment, the small investor with 3–4 doors. Urban, smartphone-first, collects rent via SPEI/DiMo/transfer/cash, runs everything on WhatsApp. Explicitly not using a broker or property manager.
  • Why they buy: In their words, a non-paying tenant is “muy común y desgastante” (very common and exhausting). They’re terrified of two legal traps: (a) if they can’t document a formal payment demand, the eviction is dismissed; (b) Mexican law says if a landlord fails to deliver rent receipts for 3+ months, the tenant is legally presumed to have paid — so sloppy record-keeping can cost them the rent entirely.
  • Rough TAM reasoning: 6M rental households; even targeting just the self-managing slice of formal + semi-formal urban landlords is comfortably 1M+ landlord accounts. At a ₹/peso-friendly price this is a multi-million-ARR niche long before it needs the whole market.
  • Why now for them: DiMo finally makes phone-number rent payments real; CDMX reform is dragging informal tenancies toward documentation; and the cost of a wrongly-handled eviction (months of lost rent) has never been more salient with rent caps squeezing yields.

5. Product sketch (MVP)

  • Add each unit + tenant once; the agent owns the rent cycle from then on.
  • Automated WhatsApp reminders in natural Mexican Spanish — pre-due nudge, due-date message, escalating overdue follow-ups — sent from the landlord’s own number/persona.
  • Payment capture: tenant replies “ya pagué” / sends a transfer screenshot → agent reads the receipt (DiMo/SPEI/boleto-style voucher), matches amount + date, marks the month paid, and files the proof.
  • Auto-generated monthly receipt (recibo) sent to the tenant on every confirmed payment — closing the “no receipts = presumed paid” legal hole automatically.
  • Interpelación builder: when a tenant goes N days overdue, the agent assembles a timestamped record of every demand sent + delivered + unanswered, formatted as the documented payment demand a Mexican court requires.
  • Live ledger per unit: paid / pending / late, exportable, with the full WhatsApp + payment trail behind each month.
  • Annual-increase and contract-end reminders so the landlord never misses a CDMX-compliant adjustment window.

6. AI angle — what’s load-bearing

Two places AI does real work, not decoration. (1) Reading messy proof of payment — tenants pay across DiMo, SPEI, bank transfer, and cash, and “confirm” by sending a screenshot, a forwarded bank notification, or just typing a message. Extracting amount/date/sender from that unstructured mess and matching it to the right unit/month is the core loop, and it’s exactly what vision+LLM extraction now does cheaply. (2) Conversational collection in Spanish — handling the tenant’s replies (“pago el viernes”, “ya te mandé”, excuses) with the right escalation tone, in-thread, without the landlord babysitting it. Remove the AI and you’re back to the landlord manually reading screenshots and typing reminders — i.e. the status quo we’re replacing. The AI is the labor being removed.

7. Localization angle

This is the localization play — it does not exist as a generic global product. The wedges are all Mexico-specific: DiMo/SPEI payment semantics, Mexican Spanish collection tone, peso pricing (a flat MXN 149–299/mo lands where a $49 US tool never could), and — the deepest one — Mexican rental law: the interpelación requirement and the receipt-or-presumed-paid rule turn a generic “rent reminder app” into a legally-load-bearing record system. A US/global PM tool (or even a Brazilian PIX-recorrente billing tool) cannot serve this customer without rebuilding around these rails and statutes.

  • Pricing: Flat MXN 199/mo for up to 3 units; MXN 399/mo for up to 10. No cut of rent (the explicit anti-MoradaUno/Houm wedge — landlord keeps 100%).

  • Rough math to $5M ARR: ~30,000 landlords, or hold the count and add a paid eviction-pack / abogado-referral upsell and a tenant-screening add-on (Círculo de Crédito data) at MXN 200–400 per check — both expand ACV without raising base price.
  • Expansion path: units-tier upgrades as portfolios grow; per-use legal-pack and screening fees; later, a financed late-rent advance in partnership with a lender (optional, capital-light if brokered, not balance-sheet).

9. Go-to-market wedge — first 100 customers

  • Inmuebles24 / Lamudi / Vivanuncios scrape: thousands of “se renta — trato directo con dueño” listings post the owner’s WhatsApp directly. That’s a hand-delivered list of self-managing landlords. Message the owner: “¿Tu inquilino te paga a tiempo? Te armo el recordatorio + recibo + respaldo legal por MXN 199/mes.” Expect low single-digit reply, but the list is huge and free.
  • Landlord Facebook groups + foros: “Arrendadores CDMX/GDL/MTY” groups and legal-advice threads where landlords vent about “inquilino no paga” are dense with exactly-pained buyers. Post the interpelación angle (the legal hook converts better than the reminder hook).
  • Abogado-arrendamiento partnerships: rental lawyers already field these landlords at the worst moment (eviction). Refer landlords a tool that pre-builds the interpelación and they look good; co-market for a referral fee. 20 lawyers each sending a handful of clients seeds the first hundred.
  • Notario/administrador de condominio channel: the people who already touch many small landlords in one building.

10. Build complexity — justification

Medium. The web stack, WhatsApp Business API, and LLM/vision receipt-extraction are all off-the-shelf. The custom work is (a) a reliable payment-matching loop across DiMo/SPEI/screenshots and (b) the interpelación/receipt document logic that has to be legally correct — that needs a Mexican rental lawyer as advisor, not just an engineer. A pair could ship a credible v1 in 10–14 weeks; the legal-document correctness is the gating risk, not the code.
