2. Trend signal — why now?

January 1, 2026: Kenya Revenue Authority went live with automated expense validation. Every shilling a Kenyan SME claims as an expense on its 2025 income-tax return (filed Apr–Jun 2026) must be supported by an eTIMS invoice that also carries the buyer’s KRA PIN. If the supplier didn’t put your PIN on the eTIMS invoice — or didn’t issue one at all — KRA disallows the expense, adds it back to taxable income, and tacks on penalties + interest at 30% corporate rate.

This is a buyer-side nightmare that did not exist 6 months ago. Daily Nation ran “Small businesses suffer as eTIMS nightmare unfolds.” Carol Musyoka — one of Kenya’s most-read business columnists — published “When You Become The Taxman’s Footsoldier” documenting her own Mexican standoff with a sub-VAT-threshold supplier who refused to issue eTIMS. Sellers have tools (Zoho Books eTIMS, Cute Profit, Uhasibu, Qwan, plus 50+ KRA-accredited integrators). Buyers don’t. Reconciling inbound supplier invoices, chasing missing ones, and verifying each one before April 2026 is being done in WhatsApp groups and Excel by overworked bookkeepers right now. First Apr–Jun 2026 filing season is the customer’s “oh shit” moment.

3. The opportunity

KRA’s rule shifts compliance cost from seller to buyer: the buyer’s books determine the buyer’s tax bill, so the buyer is the one bleeding if the supplier is sloppy. That creates a brand-new buyer-side workflow that does not yet have a category-defining product.

Incumbent ERPs (Zoho Books, Cute Profit, Uhasibu, QuickBooks-via-integrators) are seller-issuance tools with bolt-on eTIMS hooks. None of them are designed for the specific job of (a) ingesting every photographed receipt and emailed PDF from 50+ suppliers a month, (b) verifying eTIMS-CUIN + buyer-PIN match on each one, (c) flagging non-compliant suppliers, (d) auto-dispatching a polite-but-pointed WhatsApp message to the supplier with a one-tap link to KRA’s own eTIMS WhatsApp service (+254 711 099 999) so they can fix it in 30 seconds, and (e) exporting a clean iTax-ready expense schedule.

Disruption shape: do one job dramatically better than a full ERP’s afterthought feature. KES 2,500–6,000/mo, no migration, no rip-and-replace, just plug it in alongside what the bookkeeper already uses.

4. Target market

  • Primary customer: Kenya SMEs with KES 5M–100M annual turnover (the small + medium MSME band), 5–50 employees, 1–3 retail/operating locations, 30–300 supplier invoices/month. Sectors with the worst pain: hospitality (cafés, lodges, restaurants), distribution & wholesale, manufacturing, professional services, construction subcontractors. Nairobi, Mombasa, Kisumu, Nakuru.
  • Why they buy: They will physically owe more tax in April 2026 unless every supplier invoice is eTIMS-compliant with their PIN on it. Their bookkeeper currently chases suppliers manually over WhatsApp; their accountant warns them at year-end that 20–40% of expenses are at risk; they have no way to verify a QR code at scale. The moment we say “upload your last month of supplier invoices, we’ll tell you which ones KRA will reject”, they hand us their phone.

6. AI angle — what’s load-bearing

Three places AI does real work, not decoration:

  1. OCR + entity extraction on Kenyan invoice chaos: PDFs from Sage, photos of carbon-copy hand-written receipts, screenshots from Cute Profit, WhatsApp images. Off-the-shelf OCR (Document AI / Gemini Flash) gets most of it; a small fine-tune on KRA invoice layouts handles the long tail. Without this, a human is keying data and the product collapses to a glorified spreadsheet.
  2. Swahili-English mixed chase messages: tone-aware, supplier-specific WhatsApp drafts. “Mzee mwema, sahihi ya invoice yako Inv-3412 haina PIN yetu — tafadhali pitisha tena kwa eTIMS…”. Multilingual LLMs do this trivially now; in 2023 they didn’t.
  3. Fraud / mismatch detection: catching fake QR codes, edited CUINs, supplier-PIN mismatches with KRA records, duplicate invoices. Classification + rule engine. Newstrends.co.ke already reported fake-QR receipts circulating; the buyer’s tax filing is the one that gets penalized.

Remove the AI and the product becomes manual data entry + a chase template. The AI is what lets one bookkeeper handle 300 invoices/month without missing one.

7. Localization angle

This is the wedge.

  • Language: Swahili-English code-mixed UI and chase messages. Generic Zoho/QuickBooks notifications are tone-deaf in Kenyan supplier relationships.
  • Channel: WhatsApp-first, because Kenyan SME bookkeeping happens on WhatsApp. KRA itself ships eTIMS-via-WhatsApp (+254 711 099 999). Our chase messages link directly into KRA’s own bot — we’re not competing with the tax authority, we’re surfing their rails.
  • Payment: M-Pesa Paybill for monthly subs. KES-denominated pricing. KES 2,500–6,000/mo is a $20–$50 sweet spot the wallet accepts; $49/mo USD-denominated SaaS reads as expensive.

A US founder building a global “AP automation” tool will never have the patience to learn the eTIMS exemption matrix or write Swahili chase messages. A Kenyan founder ships this in 4 months.

8. Business model — path to $1M–$5M ARR
