2. Trend signal — why now?

The commercial cleaning bid is won or lost on speed, and the whole industry is slow. Same-day estimates close at roughly double the rate of estimates sent 48+ hours out, and multiple industry sources put it bluntly: 75% of commercial cleaning contracts go to whichever company responds first, not the cheapest. Yet the industry norm is a 5–7 day turnaround, because the estimator walks the building with a notepad and a $30 laser measurer, then drives back to the office and re-keys everything — square footage by floor type, restroom stall counts, fixture types, frequencies — into a calculator before a proposal exists.

Two things changed in the last 12–18 months. First, voice + vision AI got good and cheap enough that a contractor can narrate a walkthrough and snap photos and get back structured, itemized output — proven by V2E and QuoteIQ, both shipping “speak your walkthrough → get an estimate” for residential contractors in 2025–26. The gap is the walkthrough itself, not the math. The incumbents — CleanGuru/CleanBid (250k+ proposals, 10 years), Janitorial Manager, JaniBid, Aspire, MeasureSquare — are all calculators. They assume the human already captured everything correctly during the walk, then sat down and typed it in: total sq ft by floor type, restroom counts, fixtures, frequencies, drill-down layouts. CleanGuru even markets “build the bid during the walk-through” — but you’re still tapping through menus on a phone while trying to count toilet stalls, and reviewers call it “confusing” with “training required for each aspect,” no API, no QuickBooks sync.

Two things they do badly that an AI-first team does 10× better:

  1. Structured capture. An estimator narrates — “second floor, 4,200 square feet VCT, three restrooms, two stalls and two sinks each, paper towel dispensers not air dryers, kitchenette with no floor drain, ground floor is the only one with a mop sink” — and snaps photos. The AI extracts every variable, flags what’s missing (“you didn’t tell me the lobby floor type”), and never lets a junior estimator forget the soap-dispenser type or the 10-story-building-with-one-water-source gotcha that wrecks margins. That completeness/consistency failure is the named pain of manual walkthroughs.

  2. Speed to a sendable proposal. Production-rate math (ISSA benchmarks — 2,500–3,500 sq ft/hr office, 5 min/toilet, 3 min/sink) runs instantly, the scope-of-work writes itself, and a branded PDF lands in the prospect’s inbox before the estimator pulls out of the lot — winning the “first responder takes 75%” race that every incumbent’s re-keying workflow loses.

4. Target market

  • Primary customer: Owner-operators and lead estimators at small-to-mid commercial cleaning / janitorial contractors in the US — 1 to ~50 staff, the ~60% of the 1.25M-business industry under 50 FTE. The person who personally walks buildings and writes bids, or the owner whose growth is throttled because they’re the only one who can.
  • Why they buy (their words): “I had seven bids to write — my way would’ve taken two weeks.” “We lose bids we should win because we’re still building the proposal a week later.” “My new estimator misses stuff on the walk and it blows up the margin.”

Remove the AI and you’re back to CleanGuru — a menu-driven calculator. The AI is the product in three places: (1) speech → structured estimate variables in real time, hands-free, while the estimator’s hands are busy measuring; (2) vision extraction turning photos into fixture counts and rough dimensions; (3) completeness reasoning — knowing that a quoted building needs a floor type for every area and a water-access answer, and chasing the human for the gaps before generating a bid. That gap-chasing is what separates a $3-margin-killing junior walkthrough from a clean one. None of that is decoration; it’s the whole reason the proposal can be both accurate and sent in minutes.

7. Localization angle (if any)

N/A for v1 — this is a US-first play. The “first responder wins” dynamic and production-rate math are universal, and a Portuguese/Spanish LATAM cut is real (V2E already ships EN/PT/ES for residential), but US commercial janitorial is the densest, highest-willingness-to-pay wedge with English-only voice models that already work flawlessly. Localization is a v2 expansion, not the entry point — chasing it now would split focus against a clearer beachhead.

8. Business model — path to $1M–$5M ARR

  • Pricing: $79/mo per company (solo/small) with a $149/mo tier for multi-estimator teams (seats + bid volume). Lands between CleanGuru’s ~$39/mo single-module calculator and the all-in-one platforms (Aspire/Janitorial Manager) that cost far more and bury bidding inside ops software.

  • To $1M ARR: ~950 paying companies at ~$88/mo blended. Out of 250k+ actively-bidding contractors, that’s ~0.4% penetration.
  • To $5M ARR: ~4,500 companies, plus a higher team-tier mix and a per-extra-estimator add-on. Requires the bid-tracker/follow-up layer to drive retention (lock-in beyond the one-time bid) and word-of-mouth in a tight-knit trade.
