2. Trend signal — why now?
Indian D2C and marketplace sellers ship through aggregators — Shiprocket, Delhivery, Xpressbees, iThink, Shadowfax. The aggregator re-weighs (or lets the courier re-weigh) the parcel at the hub, declares a higher weight than the seller did, and silently deducts the difference from the seller’s prepaid wallet. A 400g parcel gets billed at 650g. Multiply by hundreds of shipments a month and it’s real money walking out the door.
The complaints are loud and dated. A January 2026 Shopify-app review on Shiprocket: “The invoiced weight shown on shipments is often less, but a higher amount is deducted from the wallet, which clearly does not match the invoice or actual package weight… unfair wallet deductions, lack of transparent billing, and no clear justification or resolution even after raising multiple tickets.” A Capterra verified review: “Shiprocket deducted money from my wallet without any reason and failed to resolve the issue even after multiple complaints.” A Delhivery seller of two years on a consumer forum: numerous weight discrepancies deducted from the wallet over a single month, customer care closing tickets without resolution.
The kicker is the clock. Shiprocket surfaces discrepancy cases at month-end or after a full month, and sellers get 7 working days to dispute — but most don’t have the packing photo or the verified scale weight saved, so they can’t contest, and the charge sticks. The whole loss is engineered by the gap between when you packed and when you find out.
What changed: cheap multimodal models can now read a courier label, a packing-station photo, and a scale reading and assemble a dispute packet automatically — the exact 2-hour manual chore that no seller has time for, collapsed to seconds. Detection tools exist (BUSY Recom flags overcharges, accounting reconcilers match invoices); a hardware dimensioner (Scandim360) prevents at the packing bench. Nobody files the dispute for you before the window closes. That’s the open lane.

3. The opportunity
The leak is structural, not occasional. Aggregators profit when a re-weigh sticks, so the system is biased toward charging high and disclosing late, behind a 7-day dispute window the seller can’t realistically meet. The seller’s defense requires three things they rarely have together: the declared weight, a timestamped packing photo of the actual parcel, and a dispute filed in time with both attached.
Incumbents stop one step short. BUSY Recom and accounting reconcilers tell you you were overcharged — then hand you back the chore: “Raise disputes with courier support within their allowed time window.” That’s the exact step that doesn’t happen. Scandim360 sells a dimensioning machine to prevent the discrepancy — capex and a behavior change at the packing bench, useless for the charge that already hit your wallet last week.
WeightBack does the step everyone skips: it ingests the seller’s shipment data, captures the packing evidence at dispatch, watches the wallet for discrepancy deductions, and auto-assembles and files the dispute through the aggregator’s flow before the clock runs out — then tracks the reversal back into the wallet. 4. Target market
- Primary customer: D2C brand operations leads and marketplace sellers in India shipping 300–5,000 parcels/month via an aggregator — fashion, footwear, accessories, supplements, home goods. Owner-operator or a 1–3 person ops team. Monthly shipping spend ₹1.5L–₹15L.
- Why they buy: In their words — wallet deductions they “clearly” can’t reconcile, tickets closed without resolution, no time to save packing photos for every order, and a 7-day window they keep missing. They already believe they’re being skimmed; they just can’t prove it at scale or in time.
- Rough TAM reasoning: Shiprocket alone serves a very large base of sellers; across all aggregators the count of sellers shipping 300+ parcels/month is plausibly in the low hundreds of thousands. Capture a few thousand at ₹1,500–₹4,000/mo equivalent (or a success-fee that averages similar) and you clear the $1M–$5M band without needing the whole market.
- Why now for them: RTO and COD economics already have D2C margins underwater (industry reports peg a large share of brands at negative unit economics). Every leaked rupee matters more in 2026 than it did in 2023, and operators are actively hunting margin under every rock.
5. Product sketch (MVP)

6. AI angle — what’s load-bearing
Two jobs that don’t work without AI at this price. First, vision: read the packing photo, the courier label, and the scale display, and reconcile them against the declared and charged weights — handling messy phone photos, glare, regional label formats. Second, packet assembly and decision: for each flagged case, decide whether it’s worth disputing (is the evidence strong enough to win?), draft the dispute in the aggregator’s expected shape, and route it. Strip the AI out and you’re back to a seller manually photographing parcels and typing tickets — which is exactly the workflow that’s already failing. AI is what makes “file a winnable dispute on every parcel within 7 days” economically possible for a 2-person ops team.
7. Localization angle
This is the localization play — it cannot be a generic global product. The disputes are India-specific: Shiprocket/Delhivery/Xpressbees/iThink dispute flows, the 7-working-day window, volumetric-weight conventions used by Indian couriers, wallet-deduction mechanics unique to the aggregator model. Distribution is WhatsApp-first (packing photo uploaded from the warehouse phone) and the success-fee/credit settlement is UPI-native. A US/EU parcel-audit tool (Enveyo, parcel-audit firms) has none of these hooks — they audit FedEx/UPS invoices, not Shiprocket wallets. The moat is the local plumbing.
8. Business model — path to $1M–$5M ARR
- Pricing: Two tiers. (a) Success fee — 20–25% of rupees reclaimed, zero base. Removes all risk for the skeptical seller; this is the wedge. (b) Flat SaaS — ₹1,499–₹3,999/mo by parcel volume for sellers who reclaim enough that a flat fee is cheaper (they self-select once they trust it).

9. Go-to-market wedge — first 100 customers
- Seller WhatsApp/Telegram groups: D2C and Shiprocket/Delhivery seller communities are large and active and complain about this exact problem weekly. Post a real reclaim screenshot (“got ₹37,400 back last month, zero base fee”) — the success-fee removes the only objection. Aim 100 trials from 3–4 groups.
- Mine the public complaints: Pull sellers who posted weight-discrepancy / wallet-deduction complaints on Trustpilot, Capterra, Shopify app reviews, and consumer forums in the last 90 days. DM each a screen-recording running their own (sample) data. These people are pre-qualified and angry — expect a high reply rate.

10. Build complexity — justification
Medium. Off-the-shelf multimodal vision and standard web/WhatsApp stack; the real work is the per-aggregator integration and dispute-filing automation — pulling billing/manifest/wallet data and submitting disputes in each aggregator’s format, which differ and may need resilient scraping where no clean API exists. Start with Shiprocket only to ship a credible v1 in ~10–14 weeks for a pair, then add Delhivery/Xpressbees. The filing-flow brittleness (UI changes, rate limits) is the main engineering risk, not the AI.
