(c) Boatsales.ai and similar machine-readable alternatives launched. The post-monopoly distribution map is being drawn right now — JSON-schema listing networks, AI-agent-friendly feeds, broker-owned websites going SEO-first instead of YachtWorld-first. Brokers need a tool that fires the same listing into N channels at once, not just YachtWorld.

3. The opportunity

The independent boat broker workflow is stuck in 2012:

  • Walk the boat with an iPhone, take 30–80 photos. Maybe shoot a clip.
  • Drag photos onto a desktop, manually crop, manually blur the hull number, write the listing copy from scratch (year, make, model, hours, electronics, “this boat is turn-key…”), upload to YachtWorld, copy-paste to the brokerage site, copy-paste to Boatshed if they’re a member, sometimes Facebook Marketplace from a personal account.
  • Repeat for every price drop, every photo update, every status change.

The Hull Truth and Sailboat Owners Forums are full of buyers complaining that brokers post 4 grainy photos and stop responding to “can I get more pics?” That’s not laziness — that’s a 2-hour-per-boat workflow on a 1-broker shop. The labor cost is the bottleneck, not the photos.

Boats Group already monetized this captive audience for 15 years. They charge brokers ~$300–1,500/mo for YachtWorld listings, and the antitrust complaint specifically calls out that the contracts “either prohibit or strongly discourage sellers, particularly brokers and dealers, from listing their inventory on competing platforms.” When a federal antitrust action lands, even before it’s decided, the lock-in narrative cracks. Brokers start looking for tooling that lets them list somewhere else, fast.

The wedge is the labor, not the listing network. 4. Target market

Primary customer: US independent boat brokers and small marine dealers running 1–3 brokers, 20–80 active listings, $200K–$3M annual gross commissions. IYBA members, NWYBA members, regional shops in Florida (Lauderdale/Miami/Tampa), New England, Pacific Northwest, Texas Gulf, and the Great Lakes. Owner is typically a former captain, ex-Navy, or second-generation marine industry. Pays YachtWorld + maybe Boats.com + maybe Boat Trader subscriptions, total $400–1,500/mo in listing fees.

Why they buy: Two things. First — and this is the urgent one — they want to break the Boats Group dependency. Renewals are coming up, fees keep climbing, the antitrust action made it OK to talk publicly about leaving. Second — the listing-creation labor is the actual margin killer in a 1-broker shop. Cutting 90 minutes/boat × 30 boats/year × 1 broker = a person-week per year per broker, and the photos come out better.

Rough TAM reasoning: IYBA has 2,000+ members. NWYBA ~250. YachtCloser has ~2,300 brokers using its contracting tool. NMMA reports the recreational boating industry supports 36,000 American businesses; the broker/dealer slice is probably 5,000–7,000 firms with active online inventory. The class action covers “all persons and entities in the United States who purchased subscription-based marketing and listing services from Boats Group” — directly definitional. Realistic SOM at $99–199/mo: 2,000 paying shops = $2.4M–$4.8M ARR. Achievable.

Why now for them: YachtWorld renewal season is rolling. Antitrust filing made “leaving Boats Group” a respectable conversation at IYBA panels. Brokers who used to whisper about it now post on Boatshed’s blog. The AI tooling that makes the alternative practical (photo → listing in 90 seconds) only became cheap enough to ship in the last 6 months.

5. Product sketch (MVP)

  • Walk-around capture (mobile web). Broker opens the link on their phone, taps record, walks the boat. App prompts them with checkpoints — bow, port side, stern, electronics, engine bay, helm, head, salon, galley. Captures photos and short clips. No app install for v1.
  • Auto listing draft. VLM identifies make/model/year/hours from helm display, electronics package (Garmin/Raymarine, generator, AC, watermaker), upholstery condition, visible bottom paint, trailer presence. 6. AI angle — what’s load-bearing

If you remove the AI, this product disappears. Specifically:

  • VLM listing copy. A 1-broker shop is not going to write 30 listings per year that don’t sound like they were written by ChatGPT in 2023. We need a model that ingests 30 photos + the broker’s brand voice file + the HIN spec sheet and writes a listing that reads like the broker — that’s the differentiator vs. a no-AI tool that just templates fields.
  • VLM damage / electronics callouts. “Garmin GPSMAP 8616 visible at helm,” “Yamaha F300 with 412 engine hours,” “scratch on starboard gel coat near rub rail” — extracting these from amateur phone photos is the exact thing that broke until 12 months ago.
  • VLM photo sequencing + cropping. The model has to recognize “this is the engine bay, this is the salon, this is the bow walkaround” so the auto-publish picks the right hero shots and discards 6 redundant stern shots.

A non-AI version of this is a forms-based listing tool, which is what YachtWorld already is. The point is the broker doesn’t fill out forms — the broker walks the boat and the system fills the forms.

7. Localization angle (if any)

N/A — this is a US-first play. The wedge is the Boats Group antitrust action, which is US-jurisdiction. International expansion possible (UK boatshed.com, AU boatsales.com.au) but they’re separate legal/market environments and the wedge story doesn’t transfer cleanly. Skip until US has 500+ paying brokers.

8. Business model — path to $1M–$5M ARR

  • Pricing: Two tiers. Solo Broker $99/mo (1 broker seat, 30 active listings, all features). Brokerage $249/mo (up to 5 broker seats, 200 active listings, custom brand voice, white-label feed for own website). Add-on: $0.50/listing for paced Facebook Marketplace personal-account auto-poster (so the cost scales with usage and we don’t get banned with one bad actor).

9. Go-to-market wedge — first 100 customers

Concrete and named. No “content marketing.”

  • IYBA + NWYBA member directories. Public lists. ~2,250 brokers between them with phone + email. Hand-pick 300 in Florida (where the class action originated and the noise level is highest). Send each one a 2-minute Loom showing their own most recent boat listing rebuilt by HullCopy in 90 seconds (use their own public photos as input — totally legal, public web data, builds the demo from their own inventory).   • YachtCloser sidecar. YachtCloser has 2,300 brokers and is already split (rumored) on the Boats Group ownership question. Build a YachtCloser plugin that pulls the contracted boat from YachtCloser → posts the listing draft. Free 30-day trial routed through YachtCloser’s partner directory if we can land the integration; if not, we just publicize the integration and let brokers find us. Target 25 conversions from this channel.
  • Boats Group antitrust class-action signup pages. Brokers who self-identify as class members are by definition our customers. The plaintiffs’ counsel is collecting opt-ins. We pay for visibility on broker-industry trade outlets (Trade Only Today, Boating Industry, Marine Industry News) where the class action is being covered. $5K of trade-press placements + a single sponsored newsletter at Boating Industry.   • The Hull Truth + Sailboat Owners Forums + r/boating. Active broker accounts in those communities. Skip cold posts; instead, build genuine “tools I use to escape YachtWorld” content from real broker case studies. Slow burn, but cheap. Target 20 converts in 6 months.
  • Lauderdale + Miami in-person. FLIBS (Fort Lauderdale International Boat Show) end of October. Walk the broker booths with a tablet, do live walkarounds on their floor boats. Closes the trust gap that cold email can’t. Target the remaining gap to 100.

10. Build complexity — justification

  • Day 2–3. Hand-build 5 sample listings using current GPT-4o-mini + a public broker’s existing photos. Send each broker their own boat re-listed by HullCopy alongside their original. Ask: “Would you pay $99/mo for this output?”
  • Day 4. Direct outreach to YachtCloser BD and Boatshed BD. Gauge integration appetite. Outreach to plaintiffs’ counsel in Brill Maritime v. Boats Group — would they help us reach class members.
  • Day 5.
