2. Trend signal — why now?

Three things converged in the last 12 months:

  • CACFP rates jumped July 2025. USDA raised meal reimbursements (lunch/supper +17¢ free-rate). For a typical 8-kid home doing 3 reimbursable meal slots × 20 days, that’s $50–$80/mo more cash on the table — but only if claims get filed clean. (source)
  • CCDF NPRM Jan 2026. HHS proposed rescinding the enrollment-only payment rule. Lead Agencies can now key subsidy reimbursement to attendance thresholds (85% rule, 5-absence rule, etc.). Home providers who take subsidy kids face a fresh tracking burden through 2026. (source)

3. The opportunity

There are ~124K licensed family childcare home (FCCH) providers in the US (NAFCC 2026). They operate out of their own house. They’re solo or 1+1 (lead provider + assistant). They serve 6–12 kids. They run a real $80K–$180K/yr small business that the existing childcare software market doesn’t actually serve.

The market splits into two camps that both miss this customer:

  • KidKare / Minute Menu HX: built for the CACFP food program. Good at meal logging + claim filing. Doesn’t really do parent billing, doesn’t do time-space %, accounting bolt-on is a separate product with known data discrepancies. (source)
  • Brightwheel / Procare / Daily Connect: built for centers. Per-child or flat pricing aimed at 50–150-kid programs. Brightwheel’s per-child math ($3–5/kid/mo) is fine at 100 kids, weird at 8. Procare’s $85/mo flat is more than many FCCH providers will pay for software at all. (source)

The gap: nothing is shaped for the FCCH provider’s actual workflow — which is a single phone, used by one person, that needs to log meals once and have that same log drive the CACFP claim, the parent invoice (with subsidy split), the Schedule C food deduction, and the daily parent photo update. Today the provider does it 4 separate times in 4 separate places.

What an AI-first cockpit does 10× better: one tap on the iPhone — speak “lunch served, all 8 ate” + photo the plate — fans out into CACFP meal record, parent feed photo, attendance mark, and food deduction line.

4. Target market

  • Primary customer: Licensed FCCH provider in the US, solo or with one assistant, 6–12 enrolled kids, $50K–$180K annual revenue. Operates out of a home in suburb / small city / rural. Pays $300–$800/yr to a CPA at tax time.
  • Why they buy: “I’m a teacher, not an accountant. I do meals for 8 kids, then sit down at 9 PM and try to remember what I served, who came, who paid me, and what to file. I want my phone to do it.” Real CACFP money is on the table; subsidy money is on the table; tax deductions are on the table. They lose $1,500–$4,000/yr collectively from missed claims, missed meals, missed deductions, and time-space % errors.
  • Rough TAM reasoning: ~124K licensed FCCH providers in the US (NAFCC). Realistic addressable subset (smartphone-fluent, English-or-Spanish, subsidy-or-CACFP-active): ~60K. Capture 5% in year 2 = 3,000 paying providers.
  • Why now for them: July 2025 CACFP rate hike + Jan 2026 CCDF attendance rules + provider population skewing younger (millennials taking over the boomer FCCH cohort) + KidKare’s slow Apple support + tax season pressure every January.

5. Product sketch (MVP)

  • Daily log in one tap. Voice + photo: “lunch, chicken nuggets and broccoli, 8 ate.” Fans out to CACFP meal record, attendance mark, parent feed.
  • CACFP claim auto-prep. End of month, the app generates the sponsor-ready claim from the logs — meal counts, menus, enrollment, attendance. Provider exports or e-files via sponsor portal.
  • Parent billing with subsidy split. Per-kid invoice templates with private-pay + subsidy lines, auto-billed monthly. ACH and card. WhatsApp/SMS receipt.
  • Time-space % engine. Provider answers a guided setup (hours of operation, sq-ft of home, which rooms are used for daycare). App calculates and tracks T/S % continuously, including the Tom-Copeland-approved record-keeping-hours add-on. Updates automatically.
  • Mileage + receipt OCR. Background mileage tracker classifies trips (Sam’s Club run = business). Photo a receipt, AI extracts food/supplies/utilities, applies T/S %.
  • Schedule C export. January 31: provider taps “Generate Schedule C bundle.” Out comes a CPA-ready PDF + Excel: income, expenses by category, T/S % applied, depreciation schedule, mileage log, food-deduction reconciliation (standard-meal-rate vs. actual).
  • Daily parent feed. Same logs become parent photo/note feed. No separate “post to parents” step.
  • Ratio + capacity guard. Setup with state license caps; warns if next enrollment would breach state ratios.

6. AI angle — what’s load-bearing

Three load-bearing AI jobs:

  1. Multimodal logging compression. Voice + photo + timestamp → structured CACFP meal record + parent feed entry + attendance mark + food expense line. Removes the “I have to re-enter this in 4 places” workflow. Without LLM/vision, you ship a generic CRUD form and the provider abandons in week 2.
  2. CACFP claim assembler. Take 30 days of messy logs, reconcile with state-specific sponsor format, produce a clean claim. Catches missing menus, infant-formula edge cases, and meal-pattern compliance issues before the sponsor rejects.
  3. Tax-prep co-pilot. Apply Tom-Copeland-grade record-keeping rules (T/S %, standard meal rate vs. actual, depreciation, business-vs-personal classifications) continuously, not once a year. Surface a single number — “your Q3 deductions look like $X” — that the provider trusts.

Strip AI out and you have brightwheel-but-cheaper. That’s not a business. With AI, the provider goes from 3 evenings of bookkeeping per week to ~20 minutes.

7. Localization angle (if any)

US-only at v1. The wedge is US-specific federal programs (CACFP), federal tax form (Schedule C), state-by-state subsidy programs (CCDF/CCAP), and the Tom Copeland record-keeping doctrine. None of these translate.

Inside the US, Spanish-first variant is meaningful — a non-trivial share of FCCH providers, especially in CA/TX/FL/IL, are Spanish-dominant. Day-one bilingual UI (Spanish meal vocab, Spanish CACFP terms) is a real wedge against KidKare. Not a separate product, but day-one i18n.

8. Business model — path to $1M–$5M ARR

  • Pricing: $39/mo provider tier (everything). $19/mo “food-program-only” tier (for providers who want a KidKare replacement and not the full cockpit). Optional $99 tax-season add-on (Jan–Apr) for CPA-ready bundle review by a CPA partner.

Concrete and named:

  3. Daycare.com forum + Facebook groups. The wishlist thread is literally the customer asking for the product. Engage in the FCC sub-forums + the big FB groups (“Family Daycare Providers United” etc.). Offer free January Schedule C bundle to anyone who switches by Dec 1.
  4. NAFCC accreditation list. Public roster of accredited home providers. ~2,500+ providers. Email each one with a personalized 2-minute Loom — “I built this for the FCCH market specifically, your accreditation tells me you take this seriously, here’s a free 6 months.”
