2. Trend signal — why now?

The EU Deforestation Regulation (EUDR) goes live for large and medium operators on 30 December 2026, and for micro/small first operators on 30 June 2027. Anyone who first places coffee, cocoa, timber products, rubber, palm oil, soy or cattle products on the EU market must file a Due Diligence Statement (DDS) in the EU’s TRACES system — backed by geolocation of every production plot, screened against the 31 December 2020 deforestation cut-off.

That is five and a half months from today. And the mid-market is not ready:

  • Coffee Intelligence reports mid-size roasters who buy through brokers without farm-level traceability are “scrambling to either switch suppliers or pay for retroactive mapping.” Some have “pulled certain lots off shelves entirely while the paperwork catches up.”
  • The Commission’s own math: even after the 2026 simplification package cut expected compliance costs by ~75%, the EU-wide annual burden is still estimated at €2.0 billion per year. SMEs make up ~90% of operators importing EUDR-regulated products.
  • Industry compliance cost estimates for coffee run €0.10–0.50 per kilo of green coffee — real money for an importer moving a few hundred tonnes a year.
  • The tooling market has split into two useless halves for this buyer: enterprise suites (osapiens Easy Start ~€12,000/yr with weeks of onboarding; Coolset ~€12,000/yr) and cheap record-keepers for downstream traders (€29–79/mo tools that only store DDS reference numbers — their own comparison page admits satellite screening and TRACES submission are “Phase 2”). The first operator who actually has to file — the small importer — is priced out of one half and unserved by the other.
  • The workflow became automatable in the last 18 months: the EU’s JRC published its free Global Forest Cover 2020 map (10 m resolution, on Google Earth Engine, built specifically as the EUDR reference baseline), TRACES exposes a machine-to-machine DDS submission API, and LLMs now reliably parse the garbage formats plot data actually arrives in — Excel sheets of GPS points, KML exports, cooperative PDF registries, WhatsApp’d screenshots.

3. The opportunity

The EUDR compliance stack was built top-down for the Nestlés and IKEAs — multi-tier supply chain platforms, sustainability-manager seats, six-figure contracts. But the obligation lands hardest on the bottom: the 10-person Hamburg green-coffee trading house, the Amsterdam specialty importer, the Lyon chocolate maker importing beans directly from a Ghanaian cooperative, the Baltic timber-flooring importer. These are first operators in the regulation’s language — they file the DDS or their goods don’t clear.

Their actual working day looks nothing like an enterprise data pipeline. A cooperative in Huila emails an Excel sheet with 340 rows of GPS points, half in the wrong decimal format. An Ethiopian exporter sends a KML file with self-intersecting polygons drawn by someone walking a field boundary with GPS drift. A Vietnamese supplier sends a PDF scan of a provincial land registry. The importer must turn that into valid GeoJSON (plots >4 ha need polygons, not points), catch the geometry errors that make TRACES reject a filing, screen every plot against the 2020 forest baseline, assess country risk, and lodge the DDS — per consignment stream, forever.

Incumbents do badly at exactly the front door: ingest. They assume clean data arrives through a supplier portal that smallholder cooperatives will never log into. The AI-first wedge is to accept the mess as it actually arrives, and make the output a filed DDS — not a dashboard.

Parsing a cooperative’s PDF land registry, recognizing that a column labeled “coordenadas” holds lat/long pairs in three different formats, matching plot names across an Excel sheet and last season’s KML, and drafting the supplier chase in the supplier’s language — that is LLM work end to end. Remove the AI and you have a GeoJSON validator plus a SOAP client; those exist free (Silvatrace’s validator) and don’t solve the customer’s actual Tuesday. The geometry repair and satellite screening are deterministic geospatial code — AI is the intake clerk and correspondence writer, deterministic checks are the judge. That division is what makes the output trustworthy enough to file.

EU-first by construction — the regulation is the market. Within that: German, Dutch, Flemish, Italian and Nordic importer clusters dominate coffee/cocoa/timber volume, so the product ships in EN/DE/NL/IT from early on.
