3. The opportunity
A franchised dealership service department files hundreds of warranty claims a month to the OEM. Each claim line needs a 3 C’s narrative — Complaint (re-verify the customer concern), Cause (the defect the tech found), Correction (every step and test performed). When the narrative is thin, generic, or doesn’t match the labor operation code, one of two things happens: the claim bounces back from the OEM portal (claim sits unpaid, admin reworks it), or worse, it gets paid and then charged back 6–9 months later in an audit — money the dealer already spent.
The incumbents fall into two camps, and both leave the wedge open:
- Full-service outsourcers (Warranty Processing Inc, Jupiter/TBF, AWN, MM Warranty, WarrCloud) take the entire warranty function off the dealer’s hands for 2–4% of monthly paid claims. For a store doing $200K/month in warranty, that’s $4K–$8K/month. They fix the symptom by replacing the admin — but the technician’s raw notes are still garbage going in, and the dealer loses all in-house knowledge of why claims bounce.
- Repair-order review services (JL Warranty’s RO Review) audit ROs after the fact and tell you what was wrong. Useful, but it’s a post-mortem, not a fix at the moment of writing.
Nobody sells a cheap, focused tool that sits inside the service lane and helps the technician and warranty admin produce a clean, audit-proof 3 C’s narrative before the claim is submitted — at a price a single-rooftop dealer happily pays out of petty cash. That’s ClaimQuill. We don’t replace the warranty admin; we make their submissions stop bouncing.
4. Target market
- Primary customer: The Service Manager or Warranty Administrator at a single-rooftop or small-group (2–8 store) franchised auto dealership in the US. Decision-maker is the Service Manager or Fixed Ops Director; the daily user is the warranty admin and the techs.
- Why they buy: In their words — “the claim is dead in the water without the tech’s story,” “we got charged back $14K in the last audit for documentation,” “my best tech is a wrench, not a writer.” Every bounced claim is unpaid labor a tech already performed. Every audit chargeback is a P&L hit the Fixed Ops director personally answers for.

5. Product sketch (MVP)

- Chargeback-defense file: every finished narrative is stored with its RO, tech, timestamp, and the version history — so when an audit letter lands 8 months later, the dealer has the contemporaneous record in one click.
- Repeat-defect library: the same defect on the same model recurs constantly; ClaimQuill suggests proven narratives from the dealer’s own past paid claims.
- Admin dashboard: which claims are submission-ready, which are flagged, bounce-rate trend by technician.
6. AI angle — what’s load-bearing
Remove the AI and there is no product. The core job is generative: take a technician’s fragment — “found code, replaced part, ok now” — plus a labor op code, and produce a paragraph that survives an OEM auditor. That is a language-rewriting and reasoning task: it must infer the missing diagnostic logic, phrase the cause in warranty-acceptable terms, and justify the labor time in the correction. Speech-to-text turns a tech’s spoken dictation (the only input format a tech will tolerate) into structured text. A rules-plus-LLM checker reasons about whether a given narrative will clear a known OEM denial pattern. None of this is a chatbot bolted onto a form — the AI is the workflow. This is a genuine 30-minutes-of-rework-to-2-minutes collapse, and it only became reliable in the last 12–18 months.
7. Localization angle (if any)
N/A — this is a US-first play. OEM warranty reimbursement, the 3 C’s convention, the franchised-dealer franchise-law structure, and the state reimbursement statutes are all US-specific. The same product shape could later port to Canada and Australia (similar franchised-dealer warranty regimes), but there is no India/LatAm/SEA wedge here and forcing one would be dishonest. The “localization” that matters is per-OEM, not per-country — and that’s a feature, treated in section 5.
8. Business model — path to $1M–$5M ARR
- Pricing: $349/month per rooftop (flat), targeting stores filing 100–600 claims/month. Optional $599/month tier for higher-volume stores with multi-tech dashboards and audit-defense export. Deliberately priced below the 2–4%-of-claims outsource math — a $200K/month warranty store pays an outsourcer $4K–$8K; ClaimQuill is a rounding error against that.

Target 2,500 outreach, 4–6% reply, ~30–40 trials.
- State and metro dealer associations. Most US states have an auto-dealers association running service-manager workshops and warranty-reimbursement seminars (a hot topic post-2025 statute changes). Sponsor or present at 3–5; warranty documentation is exactly their members’ pain.
- Audit-season landings. When an OEM announces an audit sweep, panic spikes. Run targeted outreach and a “survive your warranty audit” content piece tied to specific OEM audit cycles.
- Powersports / RV / truck dealer forums. These dealers run the same workflow with even less admin sophistication and almost no tooling — an underserved sub-niche reachable through their own trade forums and associations.
10. Build complexity — justification
Medium. The web app, voice transcription, and LLM drafting are all off-the-shelf — a small team ships a usable v1 in roughly 12–16 weeks. The genuine custom work is the OEM-specific knowledge layer: encoding what each manufacturer’s claim narratives must contain and what their auditors reject. That isn’t a research problem — it’s domain capture from warranty consultants, published OEM policy guides, and real ROs — but it is the part that takes diligence and a domain advisor, and it’s why this isn’t Low complexity. No DMS integration is required for v1 (admin pastes in RO text / op code); a later read-only DMS or OEM-portal integration is the obvious v2.

- Day 3–4: Hand-build a no-code prototype: paste an RO note + labor op code, get a drafted 3 C’s narrative and a denial-risk flag. Have the consultant grade 20 drafted narratives against what an OEM auditor would actually accept.
- Day 5: Run 12–15 Service Manager calls with a screen-share of the prototype on their real RO notes. Ask directly for a paid pilot commitment.
- Decision rule (falsifiable): Go only if (a) the consultant rates ≥70% of AI drafts as genuinely more audit-proof than the dealer’s current output, and (b) ≥5 of 15 Service Managers verbally commit to a paid pilot. Anything less = the pain is real but the wedge isn’t sharp enough yet — revisit.
