2. Trend signal — why now?
Three things converged in the last 12 months.
First, the money bleed is now measured, not anecdotal. Clearstory’s 2025 Specialty Contractor Change Order Report found 60% of specialty firms write down or write off change-order revenue at least occasionally — most often because of missing backup, communication gaps, or pricing disputes — and 70% of contractors say a change-order request goes through two to three rounds of revision before it’s finalized. Second, AI finally does the load-bearing part. The thing that kills a small contractor’s change order isn’t the math — it’s that the “extra” happened verbally on a Tuesday, got confirmed in a text, was photographed but never written up, and by the time the invoice goes out nobody can reconstruct who approved what. Multimodal models that read jobsite photos, transcribe a 30-second voice memo, and stitch a text thread into a clean, dated, priced scope line are now cheap and good enough to run on a phone in the field.
Third, money is moving into exactly the adjacent layer. Voice-AI for field/SMB workflows is funded (Bolna raised $6.3M seed, General Catalyst, for voice agents). Change-order software for the enterprise/mid-market sub already exists and is venture-backed (Clearstory, Extracker, Rhumbix) — proof the spend is real — but it is shaped for firms with project managers and back-office staff, not the 1–10-person crew.

3. The opportunity
Change-order software already exists — and that’s the point. Clearstory, Extracker, and Rhumbix proved subs will pay to stop bleeding on extras. But all three are built for the specialty sub that has a project manager, a back office, and a GC relationship formal enough to exchange “T&M tags.” Their motion is demo-request / land-and-expand. Their UX assumes someone at a desk closes out tickets.
That leaves the floor of the market — the 1-to-10-person crew — completely unserved by a tool shaped for them. This contractor’s “change order process” is: do the extra work because the homeowner or GC asked nicely, photograph it on the phone, maybe send a text, and then eat the cost three weeks later when the invoice gets challenged and there’s no signed paper. For them the incumbent’s checklist-and-portal model is too heavy, and the cheap all-in-one tools they do use (Joist, Jobber, Buildertrend) treat change orders as a form field, not a capture problem — you still have to sit down and type the whole thing up, which is exactly the step that never happens on a job site.
The 10× is capture at the moment of the extra, not data entry after the fact. AI collapses “stop, open the laptop, write a formal change order, price it, send for signature” into “talk at your phone for 20 seconds, snap two photos, hit send.” The defensible artifact — dated, priced, signed, with photo evidence — gets created before the dispute, not reconstructed after.
4. Target market
- Primary customer: Owner-operators of US specialty trade & remodeling firms — painters, electricians, plumbers, drywall/framing subs, kitchen-and-bath remodelers, handyman businesses — 1 to ~10 field staff, $150K–$2M annual revenue, the owner is also on the tools or driving between jobs daily.
- Why they buy: In their words, the pain is “I did the extra work and never got paid for it” / “the customer said just do it and then fought the bill” / “I should’ve gotten it in writing.” Every contractor forum repeats the same lesson — get the change order signed before you do the work — and every contractor admits they don’t, because stopping to write it up costs a job-site hour they don’t have.
- Rough TAM reasoning: US specialty trade contractors number in the high hundreds of thousands of firms (NAICS 238), the large majority of them small (<10 employees), plus a long tail of remodelers and handyman businesses. Even a niche slice — say 300,000 addressable small firms — at a $40–150/mo tool is a multi-hundred-million-dollar category. I don’t need most of it; I need ~1,000 paying crews for $1M ARR.
- Why now for them: Material and labor costs are up, margins are thin, and a single eaten change order ($800–$5,000) is now the difference between a profitable job and a wash. They feel each lost extra more sharply than they did three years ago.
5. Product sketch (MVP)

- Job timeline / evidence file: every extra on a job, dated, priced, photo-backed, signed — a single export if a dispute ever escalates.
- Nudge engine: “you logged an extra 6 days ago that’s still unsigned — send it before you invoice.”
- Invoice handoff: push signed change orders straight into the contractor’s existing invoicing (QuickBooks, Joist) so the extra actually gets billed.
6. AI angle — what’s load-bearing
Remove the AI and this is just another change-order form — which already exists and which contractors don’t fill out. The entire product is the field-to-document collapse: turning unstructured, mid-job, hands-dirty inputs (a spoken sentence, three photos, a messy text thread) into a structured, priced, signable scope line in seconds. That’s a multimodal extraction + summarization + line-item-classification job that was genuinely too unreliable and too expensive to run on a phone two years ago.
What stays deterministic on purpose: the price. The model suggests a number from the contractor’s own rate book and the extracted scope, but the contractor confirms it. A hallucinated price is the exact liability we’re selling protection against, so the math is rules + the contractor’s rates, never a free-form guess.
7. Localization angle (if any)
N/A — this is a US-first play. The wedge is the US change-order/T&M-tag norm, GC-sub dynamics, and homeowner-remodel culture where verbal “just do it” extras are endemic. There’s a credible UK/AU/Canada extension later (same “snag/variation” pain, English-language), but no India/LatAm localization advantage here, so I’m not forcing one.
8. Business model — path to $1M–$5M ARR

- Rough math to $5M ARR: ~4,500–5,000 crews, OR ~2,500 crews + a per-signed-change-order or per-job usage add-on and a “back office does it for you” managed tier at $300+/mo. Expansion = seats as crews grow + usage + the dispute-defense/export upsell that becomes sticky once a contractor has won one disputed bill with it.
- Expansion path: start as the capture tool, become the system of record for every extra on every job, then attach invoicing and a “we’ll chase the signature for you” concierge tier.
9. Go-to-market wedge — first 100 customers

- Cold outreach off contractor license directories + Google Maps: scrape small specialty contractors in 3–4 metros, send a personalized 45-second video showing their own trade’s extra turned into a signed CO, 14-day free trial, target 3–5% trial start.
- Trade YouTubers/TikTok creators: the “business of contracting” creator niche (margins, getting paid, running a crew) is large and exactly on-message; sponsor 5–10 mid-tier creators whose whole content thesis is “stop leaving money on the table.”
If 30 cold-outreach contractors get a personalized demo and fewer than 5 start a trial, the wedge is wrong and I stop.
10. Build complexity — justification
Medium. The capture pipeline (voice transcription, photo + text extraction, line-item structuring, price suggestion from a rate book) is off-the-shelf multimodal APIs plus a real but bounded amount of prompt/workflow engineering and a clean mobile-first UX. The signature flow and PDF generation are commodity. The genuine work is (a) making field capture fast and forgiving enough that a contractor with dirty hands actually uses it, and (b) the QuickBooks/Joist invoicing handoff. A focused pair ships a credible v1 in ~3–4 months.
