Walk a building once on your phone; WalkBid measures every room, classifies the floors, and prices the cleaning bid.
2. Trend signal — why now?
Two worlds just crossed wires and nobody has plugged them together.
On one side, phone-based spatial measurement got good. Magicplan, Measure Square, and AR Plan 3D now turn an iPhone/Android walk-through into a floor plan with room-by-room dimensions at ~99% accuracy using ARKit/ARCore + LiDAR — no laser measure, no CAD file. AI takeoff is a funded, real category: Togal.ai automates blueprint takeoff “from days to minutes,” Measure Square shipped an AI deep-learning takeoff engine. The measurement problem is solved and commoditized.
On the other side, commercial cleaning bidding is still a manual, error-prone ritual that runs on ISSA-612 production rates (public, standardized minutes-per-square-foot data). Every bid starts with a 30–60 minute walkthrough where the owner paces or laser-measures the space, logs square footage by floor type (carpet vs. VCT vs. restroom vs. medical), then spends another half hour at a desk plugging numbers into a desktop-era calculator. The #1 named bidding mistake in the trade is underbidding because “if you don’t know your cleanable square feet per hour, your bids are guesses.”
The janitorial-software incumbents (CleanGuru, BidLoom, xiriOS, Janitorial Manager) all have ISSA rates and building-type defaults baked in — but every one of them still makes the user type in the square footage and floor breakdown by hand. None of them own the scanning tech. The measurement-app companies own the scanning tech but have no idea what a janitor charges. The fusion — scan → auto-classify floor type → apply ISSA rate → priced bid in one walk — does not exist yet.

3. The opportunity
The incumbents are calculators with a phone form bolted on. The wedge is the front half of the workflow they never touched: the manual measure-and-classify walk.
Name the incumbent: CleanGuru / CleanBid (500K+ proposals created, the category leader). What it does badly: it assumes you arrive at the keyboard already knowing the building — square footage by area, floor types, fixture counts. So the painful 30–60 minutes of pacing, measuring, and scribbling on a clipboard happens outside the software, and the software’s accuracy is only as good as the owner’s hand-logged inputs. The clipboard is where the underbidding error is born.
A focused AI-first team can do this 10× better by collapsing the walk and the calc into a single continuous motion: the owner records one slow walk-through, the app reconstructs the space, the model classifies each surface (carpet / hard floor / restroom / kitchen), applies the right ISSA production rate per surface, layers in the owner’s loaded labor rate, overhead, and margin, and produces a branded, room-by-room priced bid before they’re back in the truck. The measurement is no longer a guess — it’s a scan.
4. Target market
- Primary customer: Owner-operator of a small commercial-cleaning / janitorial contractor — 1 to ~15 cleaners, under ~$1M annual revenue, who personally walks buildings to bid. Anglophone, ISSA-rate markets: US first, then UK / Canada / Australia.
- Why they buy (their words): “I decided I would never commit to a contract I couldn’t break even on.” “We cannot pay a great wage if we underbid.” “They have no idea of their costs.” The fear is structural — an underbid commercial contract bleeds margin for its entire multi-year life, and a cleaner told to finish in too few hours just starts skipping rooms until the client fires them.
- Rough TAM reasoning: ~1M US janitorial businesses; the bulk are sub-$1M owner-operators who bid by hand. Even 0.5% reach (5,000 shops) at ~$60/mo ≈ $3.6M ARR. Add UK/CA/AU and the serviceable base roughly doubles.
- Why now for them: Labor cost is 50–80% of every bid and wages have climbed three years running, so a 20% labor-estimate error is now the difference between a healthy account and a money-loser. Getting the measurement right finally matters enough to pay for.
5. Product sketch (MVP)
- One-walk capture — record a continuous phone walk-through of the space; on-device AR/LiDAR reconstructs room dimensions and total cleanable square footage.
- Auto floor-type classification — vision model tags each area carpet / hard floor (VCT, tile, polished concrete) / restroom / kitchen-breakroom, since each carries a very different ISSA production rate.
- Instant priced bid — applies ISSA-612 production rates per surface × the owner’s saved loaded labor rate + overhead + target margin, with a transparent room-by-room breakdown the owner can override.
- Frequency & scope toggles — 3×/week vs. nightly, day-porter add-ons, floor-stripping/wax line items, restroom-count multipliers.
- Branded proposal export — clean PDF with the shop’s logo, scope-of-work table, and price, sendable from the parking lot.
- “Why this number” panel — shows the production-rate assumptions behind the price so the owner can defend it and adjust before sending.
- Re-walk re-bid — re-scan an existing account when scope changes (added square footage, new floor finish) to reprice without starting over.
6. AI angle — what’s load-bearing
Two AI jobs carry the product, and removing either kills it:
- Spatial reconstruction — turning a handheld walk into accurate per-room square footage. This is the product; without it you’re just another ISSA calculator the user types into (i.e., the incumbents).
- Surface classification — automatically telling carpet from VCT from restroom from kitchen, because the production rate gap between them is 2–3× (open carpet ~3,000–5,000 sq ft/hr vs. restroom-heavy/medical ~1,000–1,500 sq ft/hr). Mis-classify the floors and the bid is wrong even if the measurement is perfect.
If you stripped the AI out, the owner is back to a laser measure and a clipboard — which is exactly the workflow we’re replacing. The AI is the wedge, not the garnish.
7. Localization angle (if any)
N/A as a primary wedge — this is a global Anglophone play. ISSA-612 production rates are the shared standard across US/UK/CA/AU, so the same engine serves all four with currency, labor-burden, and tax tweaks rather than a rebuild. A genuine India/SEA cut is weaker: those markets bid commercial cleaning on headcount-per-shift, not square-foot production rates, so the ISSA core doesn’t transfer cleanly. Keep it English-first where the production-rate model is the buying language.
8. Business model — path to $1M–$5M ARR
- Pricing: $49/mo solo tier (unlimited scans, 1 user), $99/mo team tier (multiple estimators, shared rate library, proposal templates). Benchmarked just above CleanGuru’s affordable-but-clunky tier — the scan is the premium.
- ACV: ~$700–1,000/yr blended.
- Math to $1M ARR: ~1,300 shops × ~$65/mo × 12 ≈ $1.0M. Plausible at <0.15% of the US base alone.
- Math to $5M ARR: ~5,500 paying shops, which needs (a) UK/CA/AU live, (b) the team tier converting multi-estimator shops, and (c) a referral loop inside regional cleaning associations. Reachable but requires the expansion path below to hold.
- Expansion path: land the owner on solo, grow to team tier as they add estimators; upsell a “win-rate analytics” add-on (which bids closed, where margin leaked vs. actual hours logged); later, an actuals-feedback loop that tunes each shop’s production rates from their real cleaning times — which also deepens the moat (see §13).
9. Go-to-market wedge — first 100 customers
- The cleaning-business creator economy. There’s a dense ecosystem of YouTube/TikTok/Instagram operators teaching people to start cleaning companies (bidding is their single most-requested topic). Sponsor 3–5 mid-tier creators for a “watch me bid a building in 4 minutes” demo — the scan is inherently a great video. Expect their audience to convert because bidding fear is their #1 anxiety.
- Facebook groups + r/CleaningBusiness. There are large, active cleaning-owner Facebook groups and subreddits where “how do I bid this?” posts run daily. Answer them with a free scan of their posted building photos/video, then convert. Direct, founder-led, zero ad spend.
- The “free first bid” loop. Let any owner scan and generate one full bid free, watermarked. The output is so obviously faster than their clipboard that the demo sells itself; gate the second bid behind signup.
- ISSA / BSCAI association channels. The industry bodies that publish the production rates run member newsletters and trade events — a natural co-marketing fit once there’s traction to point at.
10. Build complexity — justification
Medium. The spatial-capture layer rides off-the-shelf ARKit/ARCore + RoomPlan-class APIs rather than custom SLAM, and the ISSA production-rate math is public and deterministic. The real engineering is (a) the surface-classification model and (b) making the scan robust to messy real-world buildings (clutter, glass, odd geometry) — that’s a few months of iteration, not a research breakthrough. A 2–3 person team (one mobile/AR-strong engineer, one ML, one domain-fluent on cleaning economics) ships a credible v1 in ~3–4 months.

- Trust/liability: If an auto-bid underprices and an owner loses money on a multi-year contract, they blame the tool. The “why this number” panel and an easy override are not optional — they’re the trust mechanism.
