CartaPort — WhatsApp Carta Porte 3.1 cockpit for hombre-camión
1. One-liner
WhatsApp voice app that emits CFDI 4.0 + Carta Porte 3.1 in two minutes for Mexican hombre-camión truckers — no contador, no laptop.
2. Trend signal — why now?
Carta Porte 3.1 became the only valid version in April 2024. The grace period is over. SAT released a Jan 13 2026 catalog update that broke flows again, and SAT publicly announced 2026 e-audits will intensify with automatic sanctions on errors. Multas run $19,700–$112,650 MXN per shipment, plus cargo embargo, plus presumption of contraband (3–6 yr criminal exposure), plus the freight expense becomes non-deductible for the shipper — which means brokers refuse loads from drivers who can’t issue clean Carta Porte.
The structural gap: trade press literally headlines it. Revista TyT ran “Complemento Carta Porte: 90% de las empresas logísticas dejan solo al hombre-camión” — meaning logistics integrators have offloaded the obligation to the driver. El Financiero confirms 80% of Mexican cargo permissionarios are hombre-camión (1–5 units), out of ~1.47M total cargo units. CANACAR has openly accused SAT of failing to deliver the promised free hombre-camión app. Sendengo bluntly: “Un sistema gratuito no está integrado a nada, ni a tu contabilidad.”
Meanwhile two things got cheap in the last 12 months:
- WhatsApp Business API + voice notes is the de-facto interface for Mexican micro-business
- Multilingual voice + vision LLMs in Spanish are cheap enough to wrap a 170+ data-point form behind a 30-second voice note + photo
Provenance:
- Signal 2 (feasibility): SAT Jan 2026 catalog update + 2026 e-audit intensification + automatic sanctions — https://idnube.com/blog/catalogos-carta-porte-3-1-enero-2026 — Jan 13 2026
- Signal 3 (economic): Multas $19,700–$112,650 MXN per shipment + non-deducibilidad + contraband risk — https://www.simetrialegal.mx/negocio-sin-riesgo/carta-porte-3-1-2026-guia-no-deducibilidad-contrabando — 2026
- Bonus signal: 80% of Mexican cargo permissionarios = hombre-camión — https://www.elfinanciero.com.mx/empresas/hombres-camion-lideran-negocio-del-autotransporte-en-mexico/ — Jun 2025
Category: Regulatory arbitrage (with strong underserved-niche flavor).
3. The opportunity
Existing PACs (Facturama, Finkok, SenHub, IDNUBE, EasySmart, Facturador.com, Indicium, Edicom) all sell to logistics integrators and contadores. UI is desktop facturador with 170+ form fields, or an API for ERPs. The hombre-camión is the wrong shape: he’s in the cab on Android, low literacy on tax catalogs, no laptop, paying a contador 700–3,000 MXN/mo to do the stamping for him because the tools are unusable.
The 10× wedge: collapse the workflow from “open laptop, log in to facturador, look up SICT permit folio, pick vehicle config code, pick product code from catalog of thousands, type RFC del operador, type origin/destination, type weight, type distance, attach to CFDI, stamp, download PDF, email to shipper” into:
- Driver opens WhatsApp, dictates load in Spanish: “de Querétaro a Monterrey, 18 toneladas de pinturas, cliente Pinturas Comex, RFC PCO950101AAA, recogí 6 am”
- Snaps photo of cargo manifest, SICT permit, and (one-time) truck plate
- CartaPort agent fills the 170 fields, validates against current SAT catalogs, flags conflicts (weight vs config, expired permit, wrong product code) before timbrado
- Stamps via partner PAC, returns PDF + XML to WhatsApp, auto-emails shipper
- Optional: monthly RESICO declaración pre-filled from emitted CFDIs
CartaPort is not a PAC. CartaPort is a PAC partner / socio comercializador (Finkok and Facturama both expose this model — assign credits to clients stamping under our master account) and we own the conversational + vision UX. The PAC owns the legal compliance; we own the driver.
4. Target market
- Primary customer: Hombre-camión owner-operators in Mexico — 1–5 truck microempresa, RESICO or RIF tax regime, MXN $500K–$3.5M annual revenue. Spanish-only. Android-only. Operates from cab + WhatsApp. Books loads via brokers, flete unitario load boards (Mover-T, Loginet, BolsaCargo), or direct shippers. Concentrated in Estado de México, Nuevo León, Jalisco, Querétaro, Puebla, Veracruz freight corridors.
- Why they buy: Every load requires a CFDI Ingreso + Complemento Carta Porte 3.1 — that’s the legal carrying document on the highway. Without it, Guardia Nacional can embargo the truck and cargo, the shipper can’t deduct, and the driver eats the multa. Today they pay a contador 700–3,000 MXN/mo and call/WhatsApp her every load to issue the docs (often hours of back-and-forth, especially when loading at 5am). One typo = $19,700–$112,650 MXN multa + cargo retention. CartaPort cuts the contador out of the per-load loop and the back-and-forth out of the driver’s day.
- Rough TAM reasoning: Mexico’s federal cargo fleet ~1.47M units (CANACAR/SICT data H1 2025). 80% hombre-camión = ~1.18M units in scope. Even if we conservatively address only the 600K units doing federal trips frequently enough to need Carta Porte, capturing 1% × 299 MXN/mo × 12 ≈ MXN $21.5M ≈ USD $1.1M ARR. 3% capture = $3.3M ARR. Solidly inside the bootstrappable corridor.
- Why now for them: 2026 e-audit ramp + automatic sanctions + Jan 2026 catalog change broke a lot of homebrew/Excel workarounds. Every driver who ate a $40K MXN multa in Q1 is now actively shopping. AMOTAC’s Feb 2026 paro nacional made hombre-camión political — they’re organized and reachable.
5. Product sketch (MVP)
- WhatsApp Business number you save as “CartaPort” in your phone
- Spanish voice-note workflow: dictate load → bot transcribes, structures, asks 2–3 clarifying questions, never more
- One-time onboarding: photo of SICT permit (medio físico A/B/C), photo of tarjeta de circulación, CSD + RFC + e.firma uploaded, vehicle config + axle setup auto-detected from plate photo
- Vision OCR for cargo manifest / orden de embarque to auto-pull product codes, weights, origin/destination
- Pre-stamping validation: RFC del operador exists in SAT, SICT permit not expired, weight ≤ vehicle config, product code valid for current 2026 catalogs, hazmat code if applicable, CCP origin/destination keys correct
- One-tap timbrado via partner PAC (Finkok / Facturama socio comercializador). Returns PDF + XML + UUID to WhatsApp.
- Auto-deliver to shipper email and to a CartaPort web link that Guardia Nacional can verify on the road
- Monthly view: list of CFDIs issued, totals, IVA, “para tu contador” export
- Optional add-on (month 4): pre-filled RESICO mensual ISR declaración + buzón tributario reminders
- Multas-watch: if the driver gets a notification from buzón tributario, CartaPort flags it inside the chat with a plain-Spanish explanation
6. AI angle — what’s load-bearing
Pull the AI out and the product cannot exist. The whole bet is that a driver dictating a Spanish voice note with one photo can get a perfect 170-field XML stamped in 90 seconds. That requires:
- Spanish ASR with trucking lexicon (toneladas, ejes, plataforma, full, caja seca, T3-S2, cama baja) and freight-corridor place names
- Vision LLM that reads SICT permits (folio, vigencia, categoría, configuración), tarjeta de circulación, ordenes de embarque, manifiestos
- Catalog grounding: agent must resolve free-text product → SAT clave 49000000 family, vehicle description → c_ConfigAutotransporte code, place → c_LocalidadOrigen, hazmat → c_MaterialPeligroso. This is RAG over SAT catalogs with strict validation, not free generation.
- Constraint solver before timbrado: weight ≤ vehicle config peso bruto vehicular, RFC operador valid, permit categoría covers hazmat class, route distance plausible
- The agent never types — it always presents back to the driver in plain Spanish: “voy a emitir factura por $18,500 a Pinturas Comex por traslado de 18 ton de pinturas, ¿confirmas con ‘sí’?” before the irreversible stamp
A naked PAC web form serving the same field set already exists at every PAC. The product is the conversational + vision wrapper that the driver can actually use.
7. Localization angle
This is a localization play. Mexico-only at v1, Spanish-only, Mexican freight catalogs, RESICO-aware, WhatsApp-first because Mexico is a WhatsApp-first country, RFC + e.firma + CSD integrated. Pricing in pesos, payment via OXXO + tarjeta + SPEI. Not portable to Brazil (CT-e is different), not portable to US/Canada. That’s fine — Mexico alone is a $20M+ ARR opportunity if we get to 3% of hombre-camión fleet.
8. Business model — path to $1M–$5M ARR
- Pricing tiers (MXN, monthly, IVA included):
- Solo: $299 (~$15) — 1 truck, 30 stamps/mo, voice + vision, basic RESICO export
- Pro: $599 (~$30) — up to 3 trucks, 150 stamps/mo, multas-watch, buzón tributario monitor
- Flotilla: $1,299 (~$65) — up to 5 trucks, unlimited stamps, contador handoff, priority support
- Stamp cost economics: PAC wholesale stamp via Finkok / Facturama socio comercializador ≈ MXN $0.80–$2.50 per timbre. 30 stamps = ~$30–75 MXN cost vs. $299 MXN price = healthy gross margin.
- ACV:
$5,000 MXN/yr blended ($250 USD) - Math to $1M ARR: ~$20M MXN / ~4,000 paying owner-operators × $5K MXN ACV = $20M MXN. ~0.6% of addressable hombre-camión base.
- Math to $5M ARR: ~20,000 paying drivers × $5K MXN ≈ $100M MXN ≈ $5M USD. ~3% capture, plus moving the average toward Pro tier (3-truck operators).
- Expansion: RESICO declaración add-on (+$199 MXN/mo), insurance lead-gen (Qualitas, GNP, AXA pay $200–800 MXN per qualified hombre-camión lead), broker-side white-label (load boards integrate CartaPort to guarantee Carta Porte at booking).
9. Go-to-market wedge — first 100 customers
Concrete, named channels:
- AMOTAC + CONATRAM regional chapters. AMOTAC ran a national paro in Feb 2026 — they have organized chapters in CDMX, Edomex, Puebla, Veracruz, Michoacán, NL. Pay AMOTAC chapter leaders MXN $2,000 + $50/conversion to host a 30-min workshop at a paradero (truckstop) with free 30-day trials. Target 5 chapters × 40 attendees × 25% conversion = ~50 paying customers in 8 weeks.
- Hombre-camión Facebook group (groups/2253075908243592, ~hundreds of thousands of members) + Tum Transportistas Unidos Mexicanos page. Post case studies in Spanish: “Don Refugio se ahorró $2,800 al mes dejando a su contadora — así lo hizo en 90 segundos.” Pin a free-trial link. Run paid Facebook lead-form ads targeting “transporte de carga” + Mexican freight corridors at $2–4 MXN per lead.
- Paradero (truckstop) field sales — Querétaro, San Luis Potosí, Saltillo. Hire 2 part-time field reps to walk the 8 largest paraderos on the Bajío–NL corridor with iPads + free SICT-permit-photo health check. “Te reviso tu próximo viaje gratis, si te ahorra una multa te quedas.” Each rep targets 25 conversions/mo at $300 MXN bounty/conversion.
- Trade media SEO + content. Sponsor Revista TyT and transporte.mx — they already publish hombre-camión content. Content marketing in Spanish on real multas case studies, Carta Porte 3.1 catalog updates, RESICO mensual deadlines. Target ranking on “carta porte hombre camion” / “carta porte 3.1 multa” / “como facturar viaje SAT” — keyword volume in MX is real.
- Insurance broker partnerships. Qualitas, GNP, AXA all sell mandatory carga policies to hombre-camión. Cross-sell CartaPort at policy renewal — 40,000–80,000 hombre-camión policies renew annually with these three insurers. Co-marketing splits.
If channels 1–3 produce 100 paying drivers in the first 90 days, the model works. If not, the wedge is wrong, not the market.
10. Build complexity — justification
Medium. Off-the-shelf: WhatsApp Business Cloud API, Spanish ASR (Whisper / Gemini Audio / GPT-4o transcribe), vision LLM for permit + manifest reads, PAC stamping API (Finkok or Facturama, both expose socio comercializador). Custom: SAT catalog grounding pipeline (regularly updated — SAT just changed catalogs Jan 2026), constraint validator before timbrado, RESICO mensual declaración engine if we ship that add-on. e.firma + CSD handling has real auth/security work but standard. Realistic v1 in 14–16 weeks for a 2-person team (1 product/AI eng, 1 LATAM domain + GTM).
11. Gating checklist
| Gate | Pass? | Note |
|---|---|---|
| Legal in target market | ✅ | We are not a PAC. We integrate via authorized PAC socio comercializador (Finkok and Facturama both expose this). The PAC owns the timbrado authorization; we own the UX. |
| Ethical — no harm / dark patterns | ✅ | Reduces multas exposure for vulnerable micro-business segment. |
| Market exists (evidence above) | ✅ | 80% of 1.47M Mexican cargo units, multiple trade-press headlines on the gap, SAT itself failed to deliver app. |
| 1–5 person team can build this | ✅ | 2-person team in 14–16 weeks. |
| Launchable with <$50K / ₹40L | ✅ | ~$25K covers PAC retainer, WhatsApp BSP onboarding, dev time, AMOTAC pilot. |
12. Feasibility score
| Axis | Weight | Score | Notes |
|---|---|---|---|
| Problem intensity | 20 | 18/20 | Hair-on-fire. Per-shipment multa $19,700–$112,650 MXN, cargo embargo, contraband presumption, non-deducibility kills broker relationships. Felt every load. |
| Demand evidence | 15 | 14/15 | Trade press literally headlines the gap. 80% of fleet is hombre-camión. AMOTAC organized. SAT publicly failed. CANACAR on record complaining. |
| Build feasibility | 15 | 11/15 | Medium. WhatsApp + Spanish ASR + vision + PAC API — all off-the-shelf. Catalog-grounded constraint solver is the trickiest piece, plus e.firma security. 14–16 weeks. |
| Distribution clarity | 15 | 12/15 | Named channels: AMOTAC chapters, FB group with hundreds of thousands of members, paradero field sales on Bajío corridor, insurer co-mkt. Conversion math plausible but unproven. |
| Revenue mechanics | 15 | 12/15 | $299 MXN/mo benchmarked against contador 700–3,000 MXN/mo and SenHub Negocio $510 MXN/mo. PAC wholesale stamp ≈ $1–2 MXN gives healthy GM. RESICO add-on is real ACV expansion. |
| Time to first revenue | 10 | 8/10 | First paid customer realistic in 6–8 weeks via AMOTAC pilot + paradero rep. Pre-sale possible at $1 trial. |
| Defensibility | 10 | 6/10 | Soft moat: WhatsApp number lock-in, accumulating per-driver permit/vehicle data that compounds, AMOTAC + insurer partnerships if signed exclusively. PAC partnership is replicable. Brand in a niche is real. |
| Total | 100 | 81/100 |
13. Qualitative modifiers
Founder-fit tags
domain-expertise-required (Mexican fiscal + SICT + freight) · sales-heavy (paradero + AMOTAC field motion). One founder needs LATAM trucking/fiscal context; the other can be the AI/product builder. Bilingual Spanish is mandatory.
Key assumptions to validate (3–5)
- Assumption: Hombre-camión drivers will adopt a WhatsApp voice flow over their existing contador relationship. How to test: 30 paradero interviews + 20 AMOTAC member interviews in CDMX + Querétaro. Falsify if <40% say “sí pagaría $299/mes por esto.”
- Assumption: Finkok or Facturama will sign a socio comercializador agreement at wholesale stamp pricing $1–2 MXN. How to test: Direct sales conversation in week 1. Falsify if best wholesale offer >$5 MXN/stamp.
- Assumption: Vision LLM can reliably read SICT permits, tarjeta de circulación, and ordenes de embarque at ≥90% field accuracy on real Mexican docs. How to test: Collect 100 real document samples from AMOTAC pilot, benchmark Gemini 2.5 / Claude / GPT-4o vision. Falsify if best model <85% on critical fields (permit folio, vigencia, RFC).
- Assumption: AMOTAC chapter leaders will accept paid pilot programs and convert at ≥20%. How to test: Pitch 3 chapter leaders, target 1 signed pilot in 3 weeks.
- Assumption: Drivers will tolerate the e.firma / CSD handoff (security-sensitive). How to test: UX prototype with 10 drivers; track completion rate. Falsify if <60% complete onboarding.
Risk flags
- Regulatory risk: SAT could ship the long-promised free hombre-camión app. They’ve failed to for 4+ years per CANACAR, but if they do and it’s good, our wedge collapses on the price axis (still beat them on UX). Mitigate by making CartaPort feel like a contador-replacement, not a stamping tool.
- Platform dependency: WhatsApp Business policy is the chokepoint. If Meta tightens automated messaging policy in MX, the experience degrades. Have a Telegram + native Android app as backup channel from month 6.
- PAC dependency: Sole-source on Finkok or Facturama is risky. Dual-source from launch — both expose socio APIs.
- Market timing: Trucker safety / paro nacional climate could reduce adoption willingness (“yo no tengo cabeza para apps, me están quemando los trailers”). Test with messaging that frames CartaPort as one less thing to worry about.
- Capital intensity at scale: Field sales doesn’t scale beyond ~500 customers. Need self-serve WhatsApp + paid social funnel to work by month 9 or growth caps.
14. Structured verdict
Score: 81/100
Verdict: STRONG GO
Confidence: Medium
Best-fit builder: Bilingual Spanish-English founder pair, one with Mexican fiscal/SICT/freight domain expertise, one AI/product. Field sales DNA mandatory.
Time to revenue: 6–8 weeks from launch (paradero pilot + AMOTAC chapter)
Capital to launch: ~$25K USD (PAC retainer, WhatsApp BSP, dev, 2 part-time field reps for 90 days)
Top 3 assumptions to validate first:
1. AMOTAC chapter pilot converts at ≥20% — pitch 3 chapter leaders, run 1 paradero workshop in 30 days
2. Finkok or Facturama signs socio comercializador at wholesale ≤$2 MXN/stamp
3. Vision LLM reads SICT permit + orden de embarque at ≥90% field accuracy on 100 real samples
Kill criteria:
- Abandon if <12 of 30 paradero interviews say "yes I'd pay $299 MXN/mo"
- Abandon if no PAC partner offers wholesale stamp ≤$5 MXN
- Abandon if AMOTAC pilot converts <10% after 60 days with 2 chapters
- Abandon if SAT ships a competent free hombre-camión app before our v1
15. Next step — 1-week validation sprint
- Day 1–2: 25 cold WhatsApp / phone interviews with hombre-camión drivers via the FB group (hombre-camión México) + Tum Transportistas Unidos. Script: “what does Carta Porte cost you per month today?” / “how do you do it now?” / “would you pay $299 MXN/mo to do it from WhatsApp by voice?” — record verbatim.
- Day 3: Cold-call Facturama and Finkok sales for socio comercializador pricing. Get written quote on stamp wholesale + monthly minimums.
- Day 4: Build a 90-second voice → CFDI Carta Porte mockup using Gemini Audio + GPT-4o vision against 10 real permit photos sourced from interviews. Measure field-accuracy.
- Day 5: Pitch 3 AMOTAC chapter leaders for a paid pilot. Decide go / no-go on the falsifiable bar: ≥12 of 25 drivers say yes to $299 MXN, ≥1 PAC quote ≤$2 MXN/stamp, ≥85% vision accuracy on permit folio + vigencia + RFC, ≥1 AMOTAC chapter leader committed to paradero workshop.
