2. Trend signal — why now?

Three things lined up in the last 18 months.

First, the economics of WhatsApp outreach collapsed. Since Meta’s July 2025 per-message pricing change, a Brazilian utility template costs roughly $0.0065–$0.007 each (first 1k/month even cheaper), and marketing templates ~$0.0625. Any reply from the owner opens a free 24-hour service window where the whole back-and-forth — “quanto custa a vacina?”, “tem horário sábado?” — costs nothing. A win-back conversation that books a R$120 consult now costs single-digit centavos to run. That math did not exist two years ago.

Second, multilingual LLMs got good enough to hold a real Portuguese rebooking conversation — reading a messy clinic export (“Rex, Golden, V10 em 12/03/2024”), figuring out the vaccine is 9 months overdue, drafting a warm message in the owner’s name, and answering follow-up questions without a human. The clinic’s front desk does not have time to do this 600 times a year.

Third, the money is unambiguously moving. Brazil’s pet sector hit R$78B in 2025 (+3.5% YoY); LATAM vet practice-management software is consolidating (SimplesVet alone runs 2,500+ clinics; DentalCore is pushing MercadoPago billing into Brazil and Mexico in 2026). The platforms exist — but they sell scheduling and records, and their “reactivation” feature is a list export plus an SMS blast. Nobody is closing the lapsed owner.

The leak is large and known: independent practices lose 30–40% of active households a year, and the single most-cited reason lapsed owners give is “ninguém me avisou” — no follow-up — not price, not dissatisfaction (the SimplesVet/NuvemVet retention literature hammers this; ~79% of non-returning clients cite the relationship/follow-up experience, not the clinical work).

3. The opportunity

US dental and vet practices have a mature win-back industry — RevenueWell, Dental Intel, Brevium, AllyDVM — that mines the PMS for overdue patients and runs multi-touch reactivation that converts. Brazil and broader LATAM have nothing equivalent that actually closes.

What LATAM vet software does today stops one step short. SimplesVet (the category leader) will identify inactive clients and let you export the list and fire an SMS/WhatsApp marketing blast. That’s the whole feature. The owner still has to write the message, pick who gets it, and — critically — personally answer every “quanto custa?” reply and find a slot. So the feature exists, gets used once in a burst of motivation, and then dies because it’s manual labor disguised as automation.

The gap VoltaPet exploits: the conversation and the booking, not the list. We don’t compete with the PMS on records or scheduling. We sit on top of whatever the clinic already uses — even a spreadsheet — and run the lapsed-pet backlog as actual two-way WhatsApp conversations that answer questions, handle objections (“já vacinei em outro lugar”), and drop a confirmed appointment back to the clinic. It’s the closer the front desk never has time to be.

Incumbent weakness, stated plainly: SimplesVet treats reactivation as a report. We treat it as a conversation that ends in a booked slot. And for the large tail of clinics on free tools, paper, or Excel — who have no reactivation engine at all — we’re their first one, PMS-agnostic.

4. Target market

  • Primary customer: Owner-vet or practice manager of an independent Brazilian small-animal clinic or vet-attached pet shop — 1 to 4 vets, 800–4,000 active pet households, R$40k–R$300k/month revenue. The owner is the buyer and signs up on their phone.
  • Why they buy: “Tenho centenas de tutores que sumiram e não tenho tempo de ligar pra cada um.” They know the lapsed list is money on the table; they’ve tried the SimplesVet export once; nobody followed through because following through is 600 individual WhatsApp threads. They’ll pay to make that happen on autopilot and watch the rebookings land in their calendar.
  • Rough TAM reasoning: Brazil has tens of thousands of vet clinics/pet shops (SimplesVet alone serves 2,500+, and it’s one of several PMS vendors plus a long unmanaged tail). A serviceable beachhead of 10,000–20,000 independent clinics is plausible. Adjacent LATAM (Mexico, Colombia, Argentina) roughly doubles it. We only need a few hundred to clear $1M ARR.
  • Why now for them: WhatsApp is already where 100% of their client comms happen; the cost of running outreach there just dropped to near-zero; and margins are tight enough in 2026 that recovering even 20–30 lapsed pets/month (each a R$120 consult plus vaccine/upsell) is the difference between a good and a bad month.

5. Product sketch (MVP)

  • One-click backlog import — upload the clinic’s client/patient export (SimplesVet, NuvemVet, VetSoft CSV, or a plain Excel/Google Sheet); we parse pet, owner, last visit, last/next vaccine even from messy free-text.
  • Lapse detection + segmentation — automatically flags overdue vaccines, missed annual checks, and “silent” households (no visit 12–18+ months), bucketed by how recoverable they are.
  • Personalized win-back conversations on the clinic’s own WhatsApp number — warm, named, pet-specific opening message in Brazilian Portuguese, then a real two-way thread that answers price/scheduling/vaccine questions and overcomes common objections.
  • Books the slot — proposes open times from the clinic’s calendar (or a simple availability sheet) and drops a confirmed appointment back to the front desk; hands off to a human the moment it’s out of depth.
  • Multi-touch cadence — a 3-touch sequence (warm → value → gentle nudge) spaced over weeks, auto-stopping the instant someone books or asks to be left alone.
  • Owner dashboard — pets contacted, replied, rebooked, and R$ recovered this month. One number the owner checks: revenue back in the door.
  • Spanish-ready so the same product crosses into Mexico/Colombia/Argentina with locale + payment tweaks.

6. AI angle — what’s load-bearing

Remove the AI and there is no product — you’re back to SimplesVet’s export-and-blast. Three jobs are genuinely AI-load-bearing:

  1. Reading the mess. Clinic exports are inconsistent free-text — vaccine names, dates, brands, abbreviations vary per clinic and per vet. An LLM normalizes “V10 12/3/24”, “vacina multipla”, “anti-rabica out/24” into a structured overdue-status the clinic never has to clean by hand.
  2. Holding the conversation. The win-back only works if it replies. The owner asks “quanto?”, “meu cão já morreu” (yes, that happens — and a blast would re-traumatize them), “tem horário de sábado?”. The agent answers, handles the emotional edge cases gracefully, and knows when to silently hand to a human. A template blast can’t.
  3. Writing it so it doesn’t sound like spam. Personalized, pet-named, warm Brazilian Portuguese at scale — the difference between a 2% and a 25% reply rate.

7. Localization angle

This is a localization play, not a global one. The wedge is the geography:

  • Channel: WhatsApp is the entire comms surface for Brazilian clinics and tutors — not email, not SMS. The product is WhatsApp-native or it’s nothing.
  • Language: Brazilian Portuguese, warm and informal, with the emotional register pet owners expect. Spanish variants for LATAM expansion.
  • Payment rails: Pricing in BRL via Pix/MercadoPago (boleto for the older owners). A R$149/mo tier works where a $49/mo US tool is a non-starter.
  • Pricing psychology: Local clinics won’t pay US SaaS prices but will happily pay a small fixed fee against clearly-attributed recovered revenue.

A generic US win-back tool (AllyDVM, RevenueWell) won’t follow them here — wrong channel, wrong language, wrong price, and it assumes a US PMS integration that doesn’t exist in Brazil.

8. Business model — path to $1M–$5M ARR

  • Pricing: R$149/mo entry (up to ~1,000 lapsed contacts/mo) → R$349/mo standard → R$699/mo for multi-location, plus pass-through WhatsApp message cost. Optional success fee variant (small % of attributed rebooking revenue) for clinics that prefer it.
  • ACV: R$3,000–R$4,200/year ($550–$780 at ~5.4 BRL/USD) blended.
  • Rough math to $1M ARR: ~$1M ÷ ~$650 ACV ≈ ~1,550 paying clinics. Against a Brazilian base of tens of thousands of independent clinics (SimplesVet alone has 2,500+), that’s low-single-digit penetration of the addressable base — achievable.
  • Rough math to $5M ARR: ~7,000–8,000 clinics across Brazil + Mexico + Colombia + Argentina, or hold clinic count lower and grow ACV via the success-fee tier and add-ons (post-op follow-up sequences, no-show recovery, review requests). Both are credible.
  • Expansion path: Land on lapsed-pet win-back (the painful, high-ROI wedge), then expand into the full lifecycle — appointment confirmations, post-op check-ins, vaccine-due cadences, Google review requests — turning a single-purpose tool into the clinic’s WhatsApp relationship layer.

9. Go-to-market wedge — first 100 customers

  • Free clawback audit (the wedge): offer to ingest the clinic’s export and hand back, free, a one-page “you have R$X sitting in lapsed pets” report with the top 50 recoverable households named. That number sells itself. Run the first cohort manually if needed.
  • Brazilian vet Facebook/WhatsApp groups & forums: owner-vets congregate in large professional groups (gestão de clínica veterinária). Post the audit offer + a real before/after rebooking screenshot. These groups convert because the pain is universally felt.
  • Veterinary congresses & regional CRMV events: Brazil’s circuit (e.g. large pet/vet trade shows) is dense with independent owners. A booth that runs your real lapsed-list audit live, on the spot, closes deals same-day.
  • PMS-adjacent partnerships: approach the smaller PMS vendors and pet-shop POS players who don’t have a reactivation closer and white-label/refer VoltaPet rather than build it.
  • Referral loop: vets talk to vets constantly; a recovered-revenue dashboard screenshot is inherently shareable. One R$8k month from a colleague’s clinic is the only testimonial that matters.

If I can’t get 10 clinics to say “yes, run it on my list” off the free audit alone, the idea is wrong — but the audit makes the value undeniable before they pay a centavo.

10. Build complexity — justification

Low–Medium. Everything is off-the-shelf: WhatsApp Business API (via a BSP), an LLM for parsing + conversation, a standard web app for upload/dashboard, BRL billing via a local PSP. No PMS integration needed for v1 — CSV/Excel import sidesteps the hardest part. The non-trivial work is the conversation quality (prompt + guardrails for emotional edge cases) and reliable two-way WhatsApp threading with human handoff.
