1. One-liner
Tells a small BPO owner exactly how much of a client’s ticket volume AI can really take, before the renewal meeting.
2. Trend signal — why now?
Three things collided in the last twelve months, and they collided specifically on the heads of small outsourcing providers.
First, the discount demand became universal. The Philippine BPO sector — 1.82 million workers, roughly $38 billion in annual revenue — is being squeezed from two sides at once: US legislative proposals targeting offshore delivery, and AI automation eating entry-level workflow roles. IBPAP has already cut its 2028 job forecast from 2.5 million down to as low as 1.85 million, blaming AI, shifting buyer behavior, and tougher competition. That is a trade association publicly revising its own future downward. Meanwhile Clutch found 61% of agency clients now raise AI during renewals. Every enterprise procurement team has figured out the same line: your AI should make this cheaper.
Second, the pricing model flipped underneath them. Zendesk now sells outcome-based AI resolutions at $1.50 each on committed volume ($2.00 pay-as-you-go); Intercom’s Fin charges $0.99 per resolved conversation and nothing if it fails to resolve. Per-resolution rates in the market run $1–$5 versus $4–$12 per human-handled interaction. AI-resolved interactions carry 55–80% gross margin against the 20–30% that human-delivered BPO work has always carried. Cognizant reports 45% of its new BPO contracts are already outcome-based. Industry analysts put outcome-based at 30–50% of total revenue within 18–24 months. The big providers have data-science teams to model this. A 300-seat shop in Ortigas does not.
Third — and this is the part nobody says out loud — the platform economics punish the small provider for improving. Under per-resolution pricing, a bot that goes from 25% to 75% resolution rate triples the bill on identical conversation volume. At 50,000 monthly conversations, Intercom’s per-resolution model can land more than 10× higher than Zendesk’s per-seat pricing. Mid-market help-desk stacks run $165–$265 per agent per month once you add copilot, QA, WFM and per-resolution fees; for a 500-seat operation that is roughly $82,500/month with no ceiling. So the small provider is told to automate, cannot afford the platform that automates, and gets billed more as the automation works better.
The result is a specific, dated, repeating moment of pain: the renewal call where the client asks for 30% off on AI grounds and the owner has no number to argue with. The best public advice on the problem is essentially a description of my product — run AI in copilot mode alongside existing agents, measure what percentage of tickets it handles confidently, then make staffing and pricing decisions from actual data rather than a vendor’s projected automation rate. Correct advice. Nobody sells it as a tool to the provider.

3. The opportunity
Every AI-vs-BPO tool on the market today is built for the enterprise buyer who wants to fire the BPO. Lorikeet publishes “7 platforms that beat BPO on cost per resolution.” eesel writes the “BPO vs AI” buyer’s guide. Zendesk and Intercom sell the enterprise the per-resolution meter directly. The entire tooling ecosystem is armed and pointed at the provider.
Nobody arms the provider.
There are automation assessments — ITRex, Astreya’s Ara framework, DEVELOP LLC all sell “automation opportunity assessment.” They’re consulting engagements: scoping calls, stakeholder interviews, a slide deck, five figures, six weeks. A 200-seat provider with a renewal in three weeks and 8% net margin cannot buy that. And they need it not once but per-client, per-renewal, forever — which is exactly the shape consulting serves worst and software serves best.
The gap: a self-serve product that ingests a provider’s own historical ticket/call data for one client account and returns a defensible, evidence-backed answer to four questions the provider will be asked in the renewal meeting. What share of this volume is genuinely AI-automatable at acceptable quality? What share is not, and why not — with example tickets? What does it cost us to deliver each of those buckets? What price floor holds our margin if we concede automation on the automatable slice?
That last one is the money. The provider isn’t buying an automation roadmap. They’re buying a negotiating position — the ability to say “34% of this queue is automatable, here are 200 sampled tickets proving the other 66% isn’t, so we’ll take 11% off, not 30%,” and have it survive scrutiny from a procurement analyst.
The 10× isn’t AI quality. It’s that a consulting assessment costs $20K and six weeks, and this costs $600 and two days, and the provider needs to run it eleven times a year.
4. Target market
- Primary customer: Owner, COO, or Head of Client Services at an independent BPO / call-center / back-office provider with 50–800 seats, serving 4–20 client accounts, headquartered in Metro Manila, Cebu, Clark, or the Indian equivalents (Noida, Gurugram, Hyderabad, Pune). Revenue $2M–$30M. Crucially: no in-house data science function. The buyer is the person who personally sits in the renewal meeting.
- Why they buy: The renewal conversation has changed and they walked into the last one empty-handed. Their client’s procurement team arrived with a Lorikeet or eesel cost-per-resolution comparison; the provider had gut feel. They either conceded too much (permanently resetting the rate card) or held firm and lost the account. Both outcomes are existential at 20–30% gross margin. They cannot buy a $20K assessment per account per year, and they cannot afford an $82,500/month enterprise AI stack to find out empirically.
- Rough TAM reasoning: 1,000+ registered BPO providers in the Philippines; IBPAP alone represents 400+ companies. Add India’s mid-market IT-BPM providers and the LATAM nearshore tier (Mexico, Colombia, Costa Rica) and the addressable set is plausibly 3,000–6,000 firms globally in the 50–800 seat band. At $600/mo average I need roughly 140 of them for $1M ARR. That is 2–5% penetration of a directory I can actually enumerate. This market is far too small to interest a VC-backed player and exactly the right size for a two-person team.
- Why now for them: Renewals are annual and rolling, so 1/12th of the market walks into this meeting every month. The 18–24 month window before outcome-based becomes 30–50% of sector revenue is the window where a provider still has room to negotiate the terms of their own repricing. After that they’re a price-taker.
5. Product sketch (MVP)
- Connect one client account’s history. Ticket/call export from Zendesk, Freshdesk, Salesforce Service Cloud, Zoho Desk, or a plain CSV dump — plus AHT and disposition codes if they have them. No live integration required for v1; a CSV is enough to sell.
- Automatability scoring per ticket, with a stated confidence band. Every historical interaction is classified into automatable / assist-only / human-required, with the reason attached. Explicitly reports its own uncertainty rather than emitting a single confident percentage.
- Queue-level mix report. “Queue: Billing Disputes — 38% automatable, 22% assist-only, 40% human-required.” Broken out by intent, channel, complexity, and language, because Tagalog-English code-switching and regional accents change the answer materially versus a US-domestic benchmark.
- The evidence pack. 20–50 sampled real tickets per bucket with the classification reasoning, exportable. This is what makes the number survive a procurement analyst who wants to know how you got it.
- Margin floor calculator. Provider enters their actual blended cost per seat-hour and current rate card; product returns the per-resolution and blended price floors that preserve their target margin under each concession scenario.
- Concession scenario modeller. “If we concede 20% automation on this queue at $2.10/resolution, our blended margin goes from 27% to 19%.” Three or four scenarios, one page.
- Renewal brief. A client-facing PDF the owner can actually put on the table — mix breakdown, evidence sample, proposed hybrid pricing structure. Provider-branded.
- Re-run on the same account quarterly to show mix drift as the client’s own product and customer base change.
6. AI angle — what’s load-bearing
Remove the AI and there is no product. The core function is semantic classification of tens of thousands of unstructured, code-switched, messy support interactions into automatability buckets with a defensible reason attached to each one — work that previously required a consultant reading a sample of 200 tickets and extrapolating. Cheap batch LLM inference is what turns a six-week $20K engagement into a two-day $600 report, and it’s what lets the sample be 40,000 tickets instead of 200. The evidence pack — the part that makes the number credible — is only economically possible because the reasoning comes free with the classification.
Secondary but real: the product is estimating what another AI system could do. That’s a calibration problem, and it’s the honest hard part of this business. See risk flags.
7. Localization angle (if any)
Real, and it’s a wedge rather than a checkbox. Automatability estimates built on US-domestic English ticket corpora systematically overstate what AI can handle on Philippine and Indian delivery: Tagalog/Bisaya-English code-switching, Hinglish, regional accent variance on voice, and clients who explicitly contracted for a human voice as the point of the engagement. A provider in Manila needs the number for their delivery reality, not a benchmark from a San Francisco SaaS company’s support desk.
Pricing localizes too. $500–800/month per active client account works against a $2M–$30M revenue provider in Manila or Noida; the $20K consulting engagement does not. Distribution localizes as well — IBPAP and NASSCOM member directories are public, and the Philippine BPO owner community is small, tightly networked, and reachable on LinkedIn and at a handful of annual events.
8. Business model — path to $1M–$5M ARR
- Pricing: $500/month per active client account being analysed (annual re-runs plus quarterly drift refresh). Volume tiers: 1–3 accounts $500/each, 4–10 accounts $400/each, 10+ $300/each. One-off single-account report at $1,200 as a paid trial for a provider facing a renewal next month — this is the wedge SKU.
- ACV: A typical customer analyses 4–8 of their accounts. At $400/account/month blended, ACV lands around $19K–$38K/year. Model conservatively at $22K ACV.
- Rough math to $1M ARR: 46 provider customers × $22K = $1.01M. Forty-six independent BPO firms out of a globally enumerable 3,000–6,000. This is the number that makes the idea worth writing down.
- Rough math to $5M ARR: ~200 customers at $25K ACV, which requires expanding beyond the Philippines into India and LATAM nearshore, and probably adding the live-monitoring SKU (continuous mix tracking rather than point-in-time renewal prep) to lift ACV toward $35K. Plausible; not assumed.
- Expansion path: Accounts analysed is the natural usage meter and it grows as trust grows — a provider starts with the one account in trouble and ends up running their whole book. Then: continuous mix monitoring, a benchmark product (“your automatable mix vs. 40 anonymised peer providers in the same vertical” — this arrives only after real customer density and it is the beginning of the only durable moat here), and a QA sampling module reusing the same classification pipeline.
9. Go-to-market wedge — first 100 customers
- Enumerate the list and lead with the renewal date, not the product. IBPAP publishes its member directory (400+ companies); Outsource Accelerator, GigaBPO, and Piton-Global publish comparison lists of Philippine providers with seat counts. Build a list of ~600 providers in the 50–800 seat band across PH and India. Cold outreach on LinkedIn to the owner/COO — not “we do AI automation assessment” (they get twelve of those a week) but “when’s your next renewal with your largest client, and do you have a number for how much of their volume AI can actually take?” That question is uncomfortable enough to get a reply.
- Free single-queue teardown as the demo. Prospect sends one anonymised queue export; they get the mix breakdown and ten sample classified tickets back in 48 hours, free. This is the entire sales motion — the artifact sells itself because the owner has literally never seen their own volume broken down this way. Expect 600 outbound → 60–80 teardown requests → 15–25 paid single-account reports at $1,200 → 8–12 converting to monthly. That’s the first 10 customers in roughly a quarter, not 100.
- Ride the trade-association anxiety. IBPAP and Converge are running a $25M AI upskilling push; the association is publicly worried about exactly this problem. Get in front of member events and webinars as “how to price your book under outcome-based contracts” — an operator talk, not a product pitch. This community is small and talks; five reference customers in Manila is disproportionate credibility.
- Publish the benchmark that doesn’t exist. Nobody has published a credible “here is what percentage of offshore support volume is actually automatable, by vertical, with methodology.” Publish it quarterly from aggregated anonymised data. That’s the inbound engine and — more importantly — the thing procurement teams start citing, which makes the provider’s report credible by association.
- Consultant channel, second year. The independent advisors who broker BPO contracts need this number too. Referral fee, low priority until the product is proven.
Honest note: 100 customers is not a two-week sprint here. This is 600 named accounts worked by hand over 12–18 months. The distribution is clear — I can name every prospect — but it is sales work, not growth-hacking, and it needs a founder who will run the calls.
10. Build complexity — justification
Medium. The classification pipeline, scenario modelling, and report generation are off-the-shelf LLM work over CSV ingestion — a competent pair ships that in 8–10 weeks. What pushes it past Low is the ingestion surface (five help-desk export formats, all messy, plus voice transcripts where AHT and disposition data are inconsistent) and, more seriously, calibration: the product’s whole value is that its automatability number holds up under scrutiny, which means building a labelled validation set with early design partners and being publicly honest about error bars. Budget 12–16 weeks to a v1 worth charging for, and accept that the first three customers are partly co-development.

Needs someone who can build a calibrated classification pipeline and someone who will run 600 outbound conversations with BPO owner-operators in Manila and Noida. Domain credibility in outsourcing operations is a large accelerant — a founder who has sat on either side of a BPO renewal will close at multiples of one who hasn’t.
Key assumptions to validate (3–5)
- Assumption: The BPO owner, not the enterprise client, is the buyer — i.e. providers will pay to arm themselves rather than waiting to be repriced. How to test: 40 structured calls with owners/COOs of 50–800 seat providers from the IBPAP directory. Ask what happened in their last renewal, whether AI came up, and what number they brought. Kill signal: fewer than 12 report a concrete AI discount demand in the last 12 months.
- Assumption: The automatability estimate can be made accurate enough to survive a procurement analyst’s scrutiny. How to test: With two design partners, classify a historical queue, then compare against what their actual deployed AI (or a piloted bot) resolved over the following quarter. Target: predicted automatable share within ±10 points of observed.

Risk flags
- Calibration risk (the big one): The product’s entire value is the credibility of one number. If a customer’s client tests it and finds the automatable share overstated, the provider loses the negotiation and blames the tool. Publish error bars, be conservative by default, and refuse to give a single confident percentage.
- Platform dependency, inverted: Zendesk, Intercom, Freshdesk and Salesforce own both the data and the per-resolution meter. Any of them could ship a provider-facing mix analysis. Their incentives currently point the other way, but that is a preference, not a barrier.
- Data access risk: Client MSAs may prohibit sharing ticket content with a third party, even redacted. This could gate a meaningful slice of the market and is cheap to test before building.
- Market timing — closing window: If outcome-based pricing becomes fully standard in 18–24 months, providers stop negotiating and become price-takers, and the renewal-prep use case decays. The product must migrate to continuous mix monitoring before that happens. This is a business with a clock on its initial wedge.
- Structural decline of the customer base: I am selling to a sector whose own trade association is revising its headcount forecast downward. Some of my customers will not survive the transition I’m helping them negotiate. Churn will run above normal SaaS baselines for reasons that have nothing to do with my product.

15. Next step — 1-week validation sprint
- Day 1–2: Build the list. Pull the IBPAP member directory plus the Outsource Accelerator and GigaBPO provider lists, filter to 50–800 seats in PH and India, and identify the owner/COO on LinkedIn for 150 of them. Send 150 messages asking one question: “At your last big-client renewal, did they ask for an AI-based discount — and did you have a number for how much of their volume AI can actually handle?”
- Day 3–4: Run every call that comes back. Target 15–20 conversations. On each, capture four data points: (a) did an AI discount demand actually occur and how large, (b) what evidence did they bring, (c) what would they pay for a defensible mix number, (d) does their client MSA allow sharing ticket data. Ask two of them for an anonymised queue export.
- Day 5: Hand-run the classification on one real exported queue — LLM over the ticket bodies, no product, just a spreadsheet and a sampled evidence pack. Send it back to that provider and ask one question: “Would you have taken this into your renewal meeting?”
Falsifiable go/no-go: Go only if ≥12 of the interviewed providers confirm a concrete AI discount demand in the last 12 months, ≥5 state a price for the mix report at or above $1,000, ≥8 confirm their MSAs permit redacted data sharing, and the one hand-run teardown gets an unqualified “yes, I’d have used this” from the provider who supplied the data. Anything less and the pain is real but the buyer isn’t — shelve it.
