BinBright — Pick-to-Light Kit for Solo Shopify Garage Warehouses
1. One-liner
Stick-on smart bin tags that light up in pick order from a Shopify scan — pick-to-light for solo ecom sellers.
2. Trend signal — why now?
Solo and micro Shopify sellers running 100–1500 SKUs out of a garage, spare bedroom or 1K sqft leased unit are stuck between two bad options on order picking. Option A: software-only WMS (SKULabs $299–$1,999/mo, Veeqo $19+/mo). Option B: enterprise pick-to-light (Lightning Pick, Aioi Systems) starting in the tens of thousands. The under-$1K + sub-$100/mo segment for physical light-directed picking is empty.
Three things changed.
First, the hardware stack collapsed in price. ESL/e-ink bin labels are now $5–$8 each, BLE/Wi-Fi gateways $150–$300, and ESP32 + LED bin modules can be built sub-$15 BoM (itretail.com ESL pricing, GooDisplay). The smart shelf market is forecast to grow from $1.58B in 2026 to $3.05B by 2034 (IntelMarketResearch).
Second, 3PL economics are squeezing the small seller back into self-fulfillment. Top Shopify 3PLs (Red Stag, ShipBob, ShipMonk, Flowspace) brag about 99.9–99.99% pick accuracy SLAs (ShipCalm 3PL guide). For a brand selling 30–300 orders/day with 30–60% gross margin, pricing increases from major 3PLs in 2024–2025 made self-fulfillment economically attractive again — but pick errors rise the moment a solo operator is “rushing to keep up” (literal Shopify-cited operator quote, SupplyChainBrain). Each wrong-shipment costs $8–$25 in returns + a one-star review.
Third, the picking-system market is consolidating into hybrids. Hybrid pick-to-light + voice + AR is forecast to hit $1.2B by 2026 (StackIoT). Lightning Pick’s “Build2Light” already targets “low cost of entry” pilots — but they still serve $1M+ warehouses. The SMB layer is exposed.
The Shopify Admin API + native barcode-scanner workflow + cheap BLE LED tags + a vernacular voice prompt is enough to ship a literal pick-to-light replacement that solo sellers can install in an afternoon.

3. The opportunity
Two camps own e-commerce fulfillment software. SaaS WMS (SKULabs, Veeqo, Sortly, ShipStation) sells barcode + pick list + shipping label. Enterprise pick-to-light (Lightning Pick, Aioi, Banner Engineering, Pick to Light Systems Spain) sells $50K–$500K installed light-directed picking. There is no third camp serving the operator who has 200 SKUs, 80 orders a day and a $200K Shopify run rate.
The opportunity is to ship a literal pick-to-light system priced like a software seat. Hardware kit for under $1K starter (gateway + 20 stick-on LED bin tags + USB barcode scanner) + $79–$149/mo SaaS that pulls Shopify orders and lights bins in optimal pick order. Add tags as the warehouse grows ($25/tag pack of 4). Add a voice earpiece for hands-free quantity confirmation.
What the SaaS-only camp can’t ship: physical light. What the enterprise camp won’t ship: a kit a solo seller installs in an afternoon. BinBright lives in the gap.
4. Target market
Primary customer: Solo or 1–3 person Shopify / Etsy / eBay / WooCommerce seller. 100–1500 SKUs. 30–300 orders/day. Self-fulfilling out of garage, basement, spare bedroom or 1K sqft leased unit. US, UK, Canada, Australia. Annual GMV $300K–$3M. Operator does the picking themselves and started making mistakes 6–9 months ago when volume crossed roughly 50 orders/day. Already owns a Zebra/Rollo label printer, $50 USB scanner, generic shelving from Costco.
Why they buy: Two reasons stack. (1) “I shipped the wrong shirt size three times last week and got a 1-star review.” (2) “I waste 90 minutes a day walking back and forth across this garage.” Pick-to-light is famous for being the fastest operator-based broken-case picking strategy (Lightning Pick). They’ve been told by their 3PL friend that “you need pick-to-light to scale” but every quote has been $40K+.
Rough TAM reasoning: Shopify has 2M+ active stores. Industry rule of thumb: 3PL switch threshold is ~100–200 orders/month (Shopify in-house fulfillment guide) — operators above this who don’t switch are explicit self-fulfillers. Conservatively assume 50K English-speaking Shopify/Etsy/eBay sellers in the 100–1500 SKU and 30+ orders/day segment. Add WooCommerce + BigCommerce. SAM ≈ 75K micro-warehouses. Why now for them: ShipBob and ShipMonk price hikes in 2024–25 + 3PL minimums priced micro-brands out. They are stuck self-fulfilling whether they like it or not. Q4 / BFCM is when error rate explodes. They Google for “pick to light” every November.
5. Product sketch (MVP)
- BinBright Hub — palm-sized BLE/Wi-Fi gateway, $149 retail. Plug into wall power. Auto-discovers tags. One per ~50 bins.
- BinBright Tag — magnetic / peel-and-stick LED bin module with 7-day battery + USB-C top-up; bright RGB ring + e-ink mini label showing SKU short code. $25 retail / pack of 4 = $89.
- Shopify-native pick session — operator scans an order barcode (printed pick-list or phone) → relevant bins on the warehouse light up in optimal walking sequence → operator picks, scans confirm at each bin → next order auto-loads. No PC required after setup.
- Voice earpiece (optional) — Bluetooth earbud announces “bin 12, two units, blue medium” in operator’s voice of choice. Hands-free.
- Drop / sale mode — bulk-light all bins for a single SKU during a Shark Tank surge or a release drop. Confirms whole-shelf inventory in 90 seconds.
- Mobile setup app — phone-based slotting wizard suggests which SKUs go in which bins based on velocity (Shopify last-30-day order data) and proximity to packing station. AI does the slotting math.
- Auto-restock alerts — when a tagged bin’s scan-out count hits par-level, push a Shopify PO draft to the operator’s phone.
- Returns & RMA bin glow — incoming RMAs auto-light the correct restock bin, eliminating the most common stocking error.
6. AI angle — what’s load-bearing
Three load-bearing AI jobs:
- Slot optimization. Given Shopify order history, current shelf layout, frequent multi-SKU combinations and bin sizes, the model recomputes optimal SKU-to-bin mapping nightly and tells the operator which 4–6 swaps to make tomorrow. Without it, the operator slots by gut and walking distance never improves. This is the daily “AI moved bin 7 to bin 22, save you 80 walks/day” message they will pay for.
- Voice prompt + confirmation. Whisper + a small LLM transcribe quantity confirmations and exception reports (“damaged”, “missing”, “swap with backup bin”) into structured shift events that update Shopify inventory in real time. Strip this and the operator drops the earpiece by week 2.
- Pick-error post-mortem. When a customer reports “wrong size shipped,” the system replays the BLE/scan timeline against the order — was the right bin lit, did the operator scan-confirm, was the SKU mis-slotted — and produces a one-paragraph root cause + slot fix. Saves the operator 30 minutes of WhatsApp arguing with the customer about whether they “definitely shipped a medium.”
Strip the AI and you have a Banner Engineering knockoff with cute LEDs. Strip the Shopify-native data ingestion and the slotting AI is starved.
7. Localization angle
Mostly N/A — this is a global Anglosphere Shopify play. Localization shows up in voice (English accents → Spanish for LATAM Shopify sellers → eventually Hindi for r/IndianBusiness Shopify-equivalents) and in label-printer / barcode standards (the kit ships with both Code128 and EAN-13 templates so the same hardware works for US-, UK- and AU-based sellers without rework).
A future India / SEA tier on UPI billing is plausible once the global wedge proves out.
8. Business model — path to $1M–$5M ARR
