2. Trend signal — why now?

Three things collided in the last ninety days, and the third one has a date on it.

AI referral is no longer a rounding error for commerce. Shopify’s own Q1 2026 data: AI chatbot referral sessions grew more than 8x year-over-year, AI-referred orders grew nearly 13x, and organic search sessions grew about 5% over the same window. The quality is better too — AI-referred visitors convert at nearly 50% higher rates than organic search on product detail pages, beat organic in 23 of 25 merchant categories by an average of 56%, and carry 14% higher AOV. 55% of AI sessions land directly on a product page versus 20% for organic. This is the highest-intent traffic in the funnel and it’s compounding quarterly.

The plumbing that delivers it is fragile and invisible. A permissive robots.txt is worthless if the edge blocks the request first. As one practitioner put it bluntly: “A WAF rule is enforcement. A robots.txt file is a request. When they conflict, the WAF wins.” Rate rules tuned for scrapers return 403s and JS challenges to bots that don’t run JavaScript. Some WAF configs even serve a different robots.txt to non-browser clients — so the file looks correct to the owner and blocks everything to the crawler. Cloudflare measured AI crawlers at 20.3% of verified bot traffic in May 2026, with AI-search bots another 6.5%.

And the defaults are about to flip. Cloudflare announced (July 1, 2026) that from September 15, 2026 it will block “mixed-use” AI crawlers — bots blending search, agent, and training purposes — by default on ad-displaying pages, applying to new customers, newly created sites, and all existing free-tier customers. Merchants who never touched a setting can land on the blocked side. The trade press is already warning site owners about “walling yourself out.”

The killer property: there is no alarm. As one analysis put it, “Disappearing from AI answers comes with no alarm; by the time you notice a competitor getting mentioned in ChatGPT and you don’t, a lot of time has usually passed.” Merchants who blocked AI bots in 2024–25 are now “scrambling to undo the block.” Blocking is one line of config; discovering it is months of lost revenue.

3. The opportunity

The gap is between two industries that don’t talk to each other.

Security vendors (Cloudflare, Akamai, bot-management apps in the Shopify app store) are paid to block bots. Their success metric is requests stopped. They have no incentive — and no data — to tell you that the thing you just blocked was going to send you a customer. Their dashboards show request counts, so a bot receiving 403s looks like healthy activity rather than a severed channel.

AI-visibility vendors (Profound $99/mo, Hall $199/mo, Conductor quote-based, Otterly $29/mo, Akii $49/mo) are paid to track citations and rankings. They’re built for brand marketers and SEO teams at companies large enough to have one. They tell you that your visibility dropped. The published gap in the category: nothing ties access failures to citation drops and prices the outcome.

Nobody owns the sentence a merchant actually needs: “On July 14 your Cloudflare rule started returning 403 to OAI-SearchBot. You have lost 31 days of eligibility in ChatGPT. That channel was worth $4,180/mo to you. Here is the exact rule to change.”

The 10× is not intelligence, it’s addressing. Incumbents sell a marketing analytics subscription to people who already care about AEO. This sells an insurance-shaped alarm to a merchant who doesn’t know the acronym, has no SEO hire, and will get default-blocked in five weeks by a vendor decision they never saw. Free one-shot checkers exist — they’re a screenshot, not a monitor. The value is entirely in continuous and attributed.

4. Target market

  • Primary customer: Owner/operator or lone in-house marketer at a Shopify Plus or advanced-plan DTC brand doing $1M–$30M GMV, US/UK/EU/AU. The person who checks analytics weekly, runs Meta ads, and has never opened the Cloudflare dashboard — someone else set it up. Secondary: WooCommerce/BigCommerce stores of the same size, and the 5–30 person agencies that manage them.
  • Why they buy: They’ve read that AI traffic converts ~50% better and is growing 8x, and they want to know they’re eligible for it. They have no way to verify. The buying trigger is fear with a date attached: September 15. In merchant-forum language the pain reads as scrambling to undo a block after discovering months of missed referrals from a channel doubling every quarter.
  • Rough TAM reasoning: Shopify has millions of merchants; the $1M+ GMV band is commonly estimated in the low hundreds of thousands globally. Add WooCommerce and BigCommerce at comparable scale. If the serviceable segment is ~200K stores that both care about AI channel and sit behind a CDN, capturing 0.5% at $79/mo is ~$950K ARR. This does not need a big market — it needs a specific one.
  • Why now for them: Their edge provider is changing defaults under them on a known date, and the channel being severed is simultaneously the fastest-growing and highest-converting one they have. Both halves of that sentence became true in 2026.

5. Product sketch (MVP)

  • Real-bot access probe. Fetches the storefront and key product/collection URLs while presenting as each major AI user-agent — GPTBot, OAI-SearchBot, ChatGPT-User, ClaudeBot, Claude-SearchBot, Claude-User, PerplexityBot, Perplexity-User, Google-Extended — from off-network IPs, and records status codes, challenge pages, and response times per bot.
  • The verdict screen. One page, one line per bot: Allowed / Blocked / Challenged / Throttled, with the reason — robots.txt directive, 403 at edge, JS challenge, rate limit — and which layer produced it.
  • Split-serve detection. Compares the robots.txt served to a browser against the one served to a bot user-agent, catching the config that looks correct to the owner and blocks everyone else.
  • Daily monitoring with change alerts. Email/Slack the moment a bot’s status flips, with the date it changed and how many days of exposure have been lost.
  • Revenue attribution. Pulls Shopify Analytics AI-referral sessions and orders, establishes the store’s baseline value per AI session, and prices any blocked window in dollars — “this outage has cost approximately $X.”
  • Fix instructions, copy-paste. The exact Cloudflare/Akamai/Vercel rule, WAF exception, or robots.txt block to change, specific to the detected provider — plus the September 15 default-change pre-check.
  • Agent-fetchability report. Flags product pages that return content only after JavaScript execution, since retrieval bots largely don’t render JS — a page that looks fine in a browser and is empty to a crawler.

6. AI angle — what’s load-bearing

Honest answer first: the detection is deterministic HTTP work, not AI. If I claimed a model was doing the blocking analysis I’d be decorating a form, and the rubric would deserve to punish me. The load-bearing AI is in two places, and the product is weaker but still viable without them:

  1. Explaining the block. Edge providers return wildly heterogeneous challenge pages, interstitials, and error bodies. Classifying “what actually stopped this request, at which layer, and which specific rule in this provider’s config produced it” from a raw response body across Cloudflare, Akamai, Fastly, Vercel, Netlify, Sucuri and bespoke WAFs is exactly the messy-input-to-structured-diagnosis task LLMs are now cheap and good at. Hand-writing that rule set for every provider is the reason nobody has bothered to build this for SMBs.
  2. Writing the fix. Turning that diagnosis into the precise config change for this merchant’s stack, in language a non-technical owner can paste or forward to their developer. This is the difference between a diagnostic and a resolution — and it’s what lets a $79/mo tool replace a consultant.

Strip the AI and you have a status-code checker: real but commoditized, and it can’t explain or fix anything. The AI is what makes it sellable to someone without a technical team.

7. Localization angle (if any)

N/A — this is a global play. The buyer is defined by their tech stack (Shopify + a CDN) and their exposure to English-language AI answer engines, not by geography. The product is identical in Austin and Amsterdam. Launch in English across US/UK/EU/AU where DTC density and AI assistant penetration are highest. India/SEA is deliberately not the wedge here — AI-referred commerce volume there is thinner and the $79/mo price point fits US/EU DTC wallets far better. Forcing a localization angle onto this would be the wrong instinct.

8. Business model — path to $1M–$5M ARR

  • Pricing: $49/mo Solo (one domain, daily checks, alerts) · $99/mo Store (one domain, hourly checks, Shopify revenue attribution, fix instructions) · $249/mo Agency (up to 25 domains, white-label reports). Deliberately positioned at/below Profound ($99) and Hall ($199) — this is a narrower, sharper tool and should not pretend to be a full AEO suite.
  • ACV: ~$1,050 blended (assumes mix skewing to the $99 tier with agency seats pulling the average up).
  • Rough math to $1M ARR: ~800 paying accounts at a blended $105/mo ≈ $1.008M. Realistically ~600 direct merchants plus ~80 agency accounts covering ~1,200 managed domains.
  • Rough math to $5M ARR: ~4,000 accounts. Requires the agency channel to carry it — 300+ agencies at $249–$999/mo managing 10K+ domains — plus expansion into “agent-readiness” checks beyond access (feed validity, structured data, agent-checkout reachability) as the ACP/UCP protocols settle. Honest read: $5M is a stretch for access-monitoring alone. It needs the product to become the agent-channel health monitor.

9. Go-to-market wedge — first 100 customers

The distribution is unusually clean because I can detect the customer’s problem before I talk to them, without their permission, from public data.

  • The blocked-store scan. Pull public Shopify store directories and BuiltWith/Wappalyzer-style lists to assemble 20,000 stores in the $1M+ band. Probe each one as OAI-SearchBot and PerplexityBot. The ones returning 403/challenge are a qualified list with a proven, quantified problem. Cold email the owner: “ChatGPT can’t read your product pages. Here’s the screenshot, here’s the rule causing it, here’s what it’s costing you.” This isn’t a pitch, it’s a bug report — expect materially better than baseline cold-email reply rates, and a demo that closes itself because the proof precedes the ask.
  • Ride the September 15 deadline. Five weeks of free public “Is your store about to be blocked?” checking, aimed at the Cloudflare default change. Free scan, paid monitoring. Publish an aggregate stat from the 20K scan (“we scanned 20,000 Shopify stores; N% already block ChatGPT”) — that number is genuinely newsworthy to ecommerce press and does the top-of-funnel work for free.

Low. The core is HTTP requests from varied IPs with spoofed user-agents, status-code classification, a daily scheduler, and alerting — a solo builder ships that in 3–4 weeks. The Shopify Analytics integration for revenue attribution is a standard OAuth app against a documented API, add 2 weeks. The AI diagnosis layer is prompt engineering over response bodies, not model training. The only genuine engineering care is IP diversity and rotation (probes must originate off-network and not themselves look like an attack) and avoiding false positives from legitimate rate limiting. Credible v1 in 6–8 weeks for one person; polished multi-provider coverage by week 12.

  • Day 1–2 — Measure the base rate. Build the probe only: fetch 2,000 $1M+ GMV Shopify storefronts as OAI-SearchBot, PerplexityBot and ChatGPT-User from off-network IPs. Record status codes and challenge pages. Output: the single number this entire business depends on — what percentage of real stores are already invisible to AI answer engines. If it’s under 3%, stop here.
  • Day 3–4 — Test that they’ll pay. Take the 100 worst-affected stores. Send each owner a two-line email with a screenshot of their own store returning 403 to ChatGPT’s crawler. No pitch — just the bug and an offer to explain. Measure reply rate. Then offer the 40 who engage a binary choice: $149 one-time fix-it audit, or $99/mo continuous monitoring. The split between those two options tells me whether this is SaaS or consulting.
